Suppose you’ve bitten the bullet and fired an employee for cause such as fraud, harassment or behavior inconsistent with your organization’s values.  And now your reputation is being tarnished because the employee and his friends are bad mouthing you.  They want to generate fear of and antagonism toward management. Your overall goals are to resist the insidious smear campaign, maintain your reputation and establish the company’s support of its values and integrity, especially when dealing with sensitive personal information.  But, even though you have good evidence to justify firing the employee in question, you can’t reveal confidential, personal information in your defense and you want to minimize the risk of a defamation claim.

How can you get your side of the story across?

A great cue card for a conversation is: “We don’t discuss our employees’ personal issues with their co-workers because those issues are confidential.  I’m sure you wouldn’t want your personal issues discussed with others.”

“Unfortunately, sometimes, employees who have left the company or their supporters provide incorrect or incomplete information about their separations.  This starts rumors in the workplace and is very disruptive.  I’m glad that you came to me with your concerns.  I hope you understand that we need to take the ‘high road’ and continue to maintain these matters in confidence.”

Of course, some people will enjoy thinking the worst of you but most people will give you the benefit of the doubt if they’ve come to trust your integrity and judgment.  They’ll base their judgments on what you say and do day-to-day, before there’s a situation like an employee’s sudden dismissal to deal with.

If have a reputation for being open, honest and trustworthy, your employees will be more likely to accept that you acted with cause even if you can’t outline the specifics.

But if you’ve earned a reputation for being arbitrary and autocratic, employees will believe the worst – no matter what really happened.

Ultimately, you expect good employees to understand the need for confidentiality.

In addition to value statements containing general words such as trust, integrity, honesty and respect, specifically state company values as situational expectations of behavior. For example:

  • We aren’t negative, don’t grumble, don’t feed the rumor mill, and don’t leave anonymous hate mail.  If we have an issue with someone or some decision that affects performance – not just a matter of personal taste or style – we go directly to the source and talk appropriately and professionally.
  • If we don’t get what we want, then continued participation in negativity, the rumor mill and smear campaigns is participation in a one-sided attack on management, and will be evaluated as behavior below standards of team performance.

Sometimes, the smear campaigners, like terrorists, will attack you for stifling free speech.  Stand your ground.  We always put limits on what we say in public.  For example, free speech does not include shouting “fire” in a crowded theater, slander or promoting treason.

Legitimate leaders must take a strong stand to resist smear campaigns or they’ll create a power vacuum that will attract the most hostile and ruthless seekers of power.

We want to be people of our words; we want to be ethical and honest, and have trustworthy character; we want to do our duty.  But sometimes our loyalty to our vows – especially our marriage vows and vows to take care of parents or children – makes our lives a living hell and also sets a terrible example for our children. Deep in our hearts we know we must stop being loyal to those vows or our lives and spirits will be destroyed. But how can we stop honoring our vows?

  • In public we pledge many things in our marriage vows. But suppose our spouse turns out to have deceived us and reneges on their side of the vows?  Suppose that husband turns out to be physically, mentally and emotionally abusive?  Suppose he harasses, controls, bullies or abuses his wife?  Supposes he justifies his actions by saying that he’s the head of the house and she must do what he says?  Or suppose he blames his lack of self-control on her and uses threats, guilt and shame – his rage and violence are her fault and if she did what she should, he’d treat her better?  Or suppose that wife turns out to be manipulative and controlling?  Or supposes she’s lying, crazy and always verbally, emotionally and physically abusive in order to beat the husband into submission?
  • In private we may pledge many things to our parents, especially as they get older. But suppose they’re narcissistic, demanding, bullying and toxic.  Suppose they squander all their money against our advice and then they insist we spend all our money on them – either taking care of them or sending them to an expensive, assisted living facility?  Suppose they are relentlessly critical, scolding, chastising, whining, complaining and demeaning, and nothing we do is ever good enough?  Suppose they are vicious in private but sweet as sugar in public, so every thinks they’re saints while they act like devils in private?  Suppose they’re lying, manipulative and back stabbing – they praise their favorite child, put us down and leave everything to the favorite while we’re the ones taking care of them?  Suppose we think we’re responsible because they raised us, we think we owe them and we still want their approval?  Suppose we feel guilty if we think of acting like ungrateful children and abandoning them in their hour of need?
  • In our hearts we pledge to take care of our children until they can take care of themselves very well. But suppose they’re 40 and still living with us because they never took our advice and never got good careers or married the right person or held a job?  Suppose our toxic children are rotten to us until they need something?  Or they threaten to deprive us of our grandchildren unless we give them everything they want, even to divorcing our spouse, whom they hate?  Suppose they still act like spoiled, vicious, toxic teenagers, blaming us for all their failures, feeling entitled to everything they want, full of sneering sarcasm, back-talk, temper tantrums and demanding that we slave for them?  Suppose we still think that if we love them enough, if we’re nice enough to them they’ll finally grow up and become successful?  Suppose we’re afraid they’ll fail completely and end up homeless if we don’t give them everything they want?

Those are horrible scenarios but all too common.

Probably, we’ve discovered the hard way that we can’t make things better by being peacemakers.  Tactics like begging, bribery, endless praise, appeasement, ‘second chances,’ forgiveness, sympathy and unconditional love, and the Golden Rule usually encourage more harassment, bullying and abuse.  We won’t get the results we want; we won’t stop emotional bullies or physical bullying unless we’re clear about which values are more or less important to us.

So we wallow in negative self-talk, perfectionism, blame, shame and guilt.  We get discouraged, depressed, despairing and easily defeated.  We lose our confidence and self-esteem.

Often, we stay stuck in those versions of hell because we gave our word and we’re people of integrity – even though they broke their side of the bargain, we understand how hard it has been for them.  We think we must honor our pledge or we’d be just as bad as they are.

I say that’s a big mistake. I say, “Choose life, not a slow spiritual and emotional death.”  I say, “Examine your hierarchy of values and get clear about which values are more important to you.  Then honor the most important ones gracefully and cheerfully.”  And make yourself cheerful living a great life with your choice.

Don't be a victim waiting forever for other people to grow up or change or die.  Don’t suffer in silence.  Use your own power.  Say “That’s enough!”  Say “No!”

Often, we avoid examining that hierarchy of values and discarding those early vows until we are forced to.  We may not be willing to protect ourselves but we will act resolutely to defend others.

For example, our crazy or bullying spouse abuses the children and only then does our spirit rise up with fierce determination to protect our children.  We discard that marriage vow for the sake of something much more important than loyalty to a toxic spouse – loyalty to our children

Or the toxic parents are so abusive to our spouse and children that we take the power we need to protect what’s more precious than our toxic parents – our marriage and our children.

Or our toxic children are so vicious, nasty and abusive that our spirits will stand no more – we’ll protect our marriages, our health and our retirement funds from the energy vampires who want to suck us dry, even if they’re our own children

Sometimes, bullies come to us and apologize in private for their behavior and promise that they won’t do it again.  Does that mean that the harassment, abuse and bullying will stop? When we receive a private confession and apology, it’s natural for us to heave a sigh of relief and relax; to give up our fear and anger.  And then share our secrets, fears and hopes, which is often what bullies want.  Real-world bullies will simply use this new information to embarrass us or stab us in the back.

It’s also natural for us to think that bullies are so ashamed they wouldn’t confess and apologize in public.  There are a very small percentage of bullies who will stop after a private apology, but don’t be fooled.  Most will continue manipulating and abusing us after a private apology.  If they give reasons, excuses and justifications, or blame us for their bad behavior, that’s a bad sign.

Don’t be like all those battered women (and men) – beaten verbally, mentally, emotionally and spiritually, as well as physically – whose abusers come with an apology and want to be taken back in as if nothing happened.  The apology – and maybe candy the next time and flowers the time after – counts for nothing.

Forgiveness, unconditional love, appeasement, understanding and the Golden Rule don’t change real-life bullies. Don’t give into begging or bribery.

Keep those perpetrators at a great distance.  Or give them another chance if you want, but from a great distance.  Make them behave wonderfully for at least five years.  If they can’t court you for five years, vote them off your island.

A public apology counts for much more, especially from covert, sneaky manipulative bullies.

But the bottom line is behavior.  So when we receive a private apology, I’d recommend saying “Thank you.”  And not thinking we have a new friend, but also asking, “What will you do to make amends in public?”  Or even, “Thank you.  I’ll see how you act in the future to know if you’ve really changed.”

We might even suggest acts that we’ll count to mean that the bully has really changed.  That’s how we find out if someone is actually a friend or is a false friend, or if we’ll only be hearing words but not seeing deeds.

Or we might be more gracious in saying nothing but we’ll still keep watching and keeping score.  We shouldn’t give them our wallet or car keys.  We should test bullies by small steps to see if they’re trustworthy.  Be determined and persevering.

The best ways to destroy a child’s confidence and self-esteem, and to create an adult riddled with self-doubt, insecurity and negative self-talk are:

  1. Relentless beatings. These instill fear and terror.  Children can become convinced they’re always wrong and the price for mistakes is high; maybe even maiming or death.  The result can be adults who’re afraid to make decisions, assert or defend themselves, think they’re worthy of respect or good treatment.  The result can be adults who expect to be bullied, punished, abused or even tortured.
  2. Relentless and personal criticism, hostility and questioning. The results can be the same as relentless beatings.  Kids grow up thinking that no one will help or protect them.  Emotional beating can leave even deeper scars.  Adults often have mental and emotional problems such as anxiety, depression, personality disorders, self-mutilation and suicide.
  3. The “Big Lie:” “You don’t know what’s really happening.”

The first two seem fairly obvious and much has been written on them.  Let’s focus on the Big Lie.

Kids have emotional radar.  They’re born with the ability to sense what’s going on.  Their survival depends on knowing who’s friendly or hostile, who’s calm or angry, who’s reliable and trustworthy, and who’s liable to explode without obvious provocation.  They know who’s nice and who hurts them.  They sense when their parents or family are happy or angry.

The effects of being consistently told that they’ve gotten it wrong can be just as devastating as physical or emotional brutality.  For example:

  • When kids sense that their parents are angry at each other, but they’re told that the family is loving and caring they learn to distrust their kid-radar.
  • When they’re yelled at, teased, taunted or brutalized, when they’re subjected to bullying, they know it hurts.  But when they’re told that the parent cares about them or loves them, or that they’re too sensitive, they start to distrust their own opinions.
  • When they can never predict what’s right or wrong, they can grow up thinking they’re evil, stupid or crazy.
  • When they’re constantly challenged with, “Prove it.  You don’t know what’s really happening.  How could you think that; there’s something wrong with you.  If you were loving, grateful, caring, you wouldn’t think that way about your parent or family.”

Kids raised this way often grow up riddled with insecurity, self-doubt and self-questioning.  As adults, instead of trusting how they feel, they wonder if they’re being lied to, mistreated or bullied.

They become easy prey for bullies; especially stealthy, covert, manipulative control-freaks who demand, criticize, question or argue about everything.  The more convincing and righteous the bully is, the more the target is thrown into insecurity and panic; the more they become indecisive and frozen.

How do you know if you’re a victim of that early treatment?  In addition to your history, the tests are your thoughts, feelings and actions now:

  1. Do you consistently doubt yourself?  Do you even doubt that you see reality? Do you think that other people know better about you than you know about yourself?
  2. Are you indecisive and insecure?  Do you worry, obsess or ruminate forever?  Do you solicit all your friends’ opinions about what you should do or just one friend who seems to be sure they know what’s best?  Do you consistently look for external standards or experts to tell you what’s right or proper?  Do you complete quick tests of ten or twenty questions that will tell you the truth about yourself?
  3. Do you feel bullied but you’re not sure that you are?  Do you let other people tell you about what’s too sensitive or what’s reasonable or “normal?”
  4. Do you think you have to deserve or be worthy of good treatment, or that you have to be perfect according to someone else before they should treat you the way you want to be treated?  Are you filled with blame, shame and guilt?  Do you think that if you were only kinder, nicer, more understanding and more caring, if you asked just right or compromised every time you’d finally get treated the way you want?
  5. Do you struggle to get the respect and appreciation you want?

Of course, we all have moments when we’re unsure, but if you’re consistently insecure or insecure consistently with one or two people then you may have a deep-seated problem.

Whether you’re thinking of personal relationships or the workplace or you’re teaching your children, how can you know who to trust? Some people think that it’s morally and spiritually advanced to start by trusting everyone.  You’re somehow a bad person if you don’t trust people.  After all, you get what you put out.  Other people say that everyone is out to get whatever they can so you should start by trusting no one.

Seventeen year-old Abby doesn’t know what to do with her boyfriend or whether she should trust her step-father.  She grew up knowing men were not worthy of trust.  Her father bailed on the family when she was six, leaving her mother with Abby and three younger children.  They never heard from him, but Abby knows he took all the money.  Her mother worked hard, but it was years before they could get on their feet.  Abby saw a succession of boyfriends take advantage of her mother; bullying and abusing her, and verbally intimidating the children.  The men were selfish and self-centered; real narcissists.

Her mother finally found a great guy.  They’ve been married for eight years and Tim has been wonderful to her mother and all the children.  It’s as if his heart has adopted them even though they’re not his biological children.  He spends his money on them as if they were his real family.  He helps around the house.  He’s always there for Abby, her mother and the other kids through their emotional ups and downs.  He attends all their functions and has gotten Abby in the middle of the night when she’s needed help.  He’d even support her if she went to college.  Should Abby trust Tim or is he going to turn out just like the other men?

Abby’s 22 year-old boyfriend is demanding, abusive, intimidating and controlling.  He blows up when she doesn’t do what he wants.  He says he proves his love by being insanely jealous and insisting that she doesn’t go to college because she might meet other guys.  He doesn’t work and says he needs her support to get his life together after the terrible treatment he suffered at the hands of his parents.  He even wants her to drop out of high school now so she can get a job and they can live together.  With her help, he might be able to stop drinking and smoking dope.  Since he says he loves her and would be lost without her, how can she not trust him?

Let’s compare that with a situation at work.  Lizzie’s boss is a bullying, control freak.  He gives everyone impossible tasks and deadlines.  Since they’re never perfect, he micro-manages, yells and delivers crushing putdowns.  He’s verbally abusive, emotionally intimidating and threatening.  He’s created a hostile workplace.

But when people started complaining and leaving, he promised he’d change.  He’d be more understanding, kind and caring.  Liz had begun to look for another job, but now she wonders if she should trust him.  Notice that while this looks different from Abby, it has the same key question: should Lizzie trust her boss?

I’ll use Abby to describe how the Nine Circles of Trust method works.  Think how Liz could apply it at work or someone could teach her daughter how to apply it to the other kids at school.

With coaching, Abby sees that she’s making a problem for herself by looking at trust in the old way – should she trust someone or not.  What’s more useful is for her to develop an accurate, realistic prediction of what another person is likely to do, based on their past behavior.  The more accurate her estimations are, the more she can trust her estimates.  That’s what trust is about: trusting her accurate estimations.

Abby also makes a problem for herself when she thinks the question with her boyfriend is whether or not he loves her.  She’s better off when she decides how she’d like to be loved (what behavior would make her feel loved) and then tests whether or not her boyfriend treats her that way.  It doesn’t matter what he calls it.  What matters is whether he treats her the way she defines love.

In order to develop a repeatable process, she imagines herself at the center of a bull’s eye.  She makes nine circles of trust getting further and further out from her; like she’s at the center of a target.   She writes how someone would have to behave in order for her to allow them to move from the furthest limit to one circle closer.  Actually, she makes different lists: one for her stepfather, one for her boyfriend and one for a girl at school.  At this distance, her tests for whether she’ll allow them closer are about non-threatening, physical behavior: no hitting, throwing things or physical abuse.

Then she makes lists of how they’d have to act in order for her to let them into the next closer circle.  At this distance, it’s about polite, civil behavior; not stealing her things, lying, bad mouthing her, yelling, threats or intimidation.

Then she makes a list for admission to the next closer circle.  And so on, closer each time.  Now she’s ready to decide how, for example, her boyfriend has acted and which circle she’ll put him in.

Abby’s shocked at her estimation of him.  She puts her boyfriend into the ninth circle.  He’s a bully and she won’t allow him any closer.  Despite her previous experience with her biological father and her mother’s rotten boyfriends, she brings her stepfather right next to her.  He has proven himself during eight years, despite lots of bad behavior from her.

Some of the other important considerations when using this process are:

  • Adjust the prices of admission (the tests) to each circle as you learn more.
  • Ignore reasons, excuses, justifications, pleading and coercion – base your estimates on actions.
  • Be open to surprises (good and bad).
  • Move people further away when they act bad.
  • Keep people in their previous position even if they do one thing nice – recognize established patterns.
  • You may move a particular person closer or further away depending on the circumstances – for example, you might go to a party with someone, but never lend them money.
