Attitude is critical.  If your attitude is good, then misunderstandings, disappointments and adversity can be handled professionally and kept from escalating in serious problems. But a poor attitude can turn even minor issues into a job-threatening mess.

For example: Opal was a young employee, new to a well-functioning team.  Her supervisor had already acknowledged that Opal was bright, competent, personable and likely to be a star.  Unfortunately, in Opal’s mind, she already was a star and entitled to celebrity treatment.

Like other team members, Opal was allowed to work four ten-hour days as long as she adjusted her schedule with the rest of the team to ensure coverage at all times.  But Opal rapidly began taking advantage, setting her own schedule without consulting anyone and taking time off at the beginning and end of the day.

These seemed like minor incidents to her supervisor, who reminded Opal of the team agreement about coordinating schedules and pointed out that she was alienating some people.  Opal became visibly upset and argued vehemently that she deserved special treatment.

Opal took a minor, easily fixed issue and escalated it into a big problem.  Opal’s supervisor told her that the agreement to coordinate flextime was the way it was.  Opal retorted that she didn’t like it and her supervisor could expect her to be displeased and show it.

Opal dimmed her own rising star with her bad attitude, made worse because she was so blatantly self-centered and oblivious to team processes.

Opal then reported her displeasure to her boss’s boss.  Later, when Opal’s supervisor took her for coffee, Opal was smug.  She was sure her supervisor had been reprimanded for not handling her the way she wanted.

But Opal’s supervisor hadn’t been reprimanded.  She had a well-deserved reputation for being a considerate, calm person who built highly productive, caring teams - and her boss assumed Opal was the problem.

Opal’s supervisor told her she expected Opal to “display a wonderful attitude toward me and the rest of the team members, whatever your feelings.”

Opal’s supervisor gave her a great gift by having private conversations, being clear about what it took to rise in that company and offering specific advice to help Opal get back on track.

This was a crucial time for Opal.  She hadn’t gotten what she wanted and had thrown a fit.  She’d acted like she did when she was a child facing her mother – using emotional intimidation and bullying to get her way.  If she didn’t change her attitudes, she’d lose her job.

A major test for us is, what do we do when we’ve made mistakes, been reprimanded or been defeated.  Look at the 100 richest people in the world, the 100 greatest people in all of history, the 100 greatest athletes.  They’ve all made mistakes, been dressed down and defeated … and their setbacks have usually been in public.

If you were Opal’s supervisor, what would you do to try to save a potential star?  Some suggestions are: See whole article for details.

  • Meet away from the office for only one heart-to-heart talk about attitudes required for success.
  • Set clear boundaries – “show this behavior or else” - and stick to them.
  • Review the plan with your manager, including a plan if Opal continues going over your head.
  • Hire a coach, for two sessions maximum, so Opal hears what she needs from an outside expert.
  • Don’t give more chances; don’t reward Opal in hopes she’ll like you and act better.
  • Don’t wallow in self-doubt - you wouldn’t get better results if you were sweeter, kinder and gentler. Opal’s mother never did.

If you think that fear of change is normal human nature, you’re wrong.  That’s especially true for the leaders you select. For example, Harry was slated to move up to Senior Vice President in a few years.  In the meantime, his division needed to change its direction and way of doing business.  He must groom a great leadership team and weed the appropriate people.

One member of Harry’s present, six-person team had to be let go.  He was an excellent project manager and he liked being custodian of repeatable processes.  However, he couldn’t handle the changes required.  His need for controlling every detail led him to resist fluid goals, processes and relationships.  He got rattled, constantly threw up roadblocks and underperformed.  In order to solidify his position, he also tried to sabotage his competition.

Another member of the team felt threatened because there wasn’t enough lead-time to prepare for shifting hurdles or moving targets.  She found a cookie-cutter job with fewer challenges.

Harry got the standard leadership advice:

I disagree. While resistance may be the norm in our society at this moment of time, that doesn’t make it normal.  In other cultures and in America in the past, “normal” was to be excited by change.  That’s where the great rewards are.  Think of Edison, Rockefeller and Ford, for example.

Whenever our ancestors came to America, last year or 30,000 years ago, they faced huge changes and took great risks.  They thrived, or we wouldn’t be here.  We have those hardy genes.  People who thrive today will have the same qualities their ancestors had.  They won’t be brainwashed into feeling fragile.

Our normal reaction to change can be eager anticipation; just as we had before our first day of surfing or skiing.  Like life, these activities are inherently dangerous and exhilarating.

In truth, our only security is in ourselves; not in false guarantees of employment for life.  Anyone who needs guarantees will fight to make an organization stay the way it is, which will kill it.  They won’t rise on their teams.

If we try to force things to stay the same, performance decreases.  Behavior sinks to the lowest level toleratedNarcissists, incompetent, lazy, gossip, back-stabbing, manipulation, hostility, crankiness, meeting sabotage, negativity, relentless criticism, whining, complaining, cliques, turf control, toxic feuds, harassment, bullying and abuse thrive.  Power hungry bullies take power.

The higher you go in a company, the more you have to keep your head in the game when things change suddenly.  Harry’s company isn’t downsizing, but most people who stay will have to learn to function well in continual change.  He’ll provide training, consulting and coaching – but not hand-holding.  And he won’t be conflict-avoidant in protecting the high standards he needs.

Of course, there’s tremendous risk in moving ahead.  But there’s more risk in fighting to stay the same.  A static organization will become unprofitable and all staffers will become unemployed.  Since only a few basic processes will stay the same, people who are comfortable only when repeating a known process will become uncomfortable.

Get over discomfort.  Our feelings aren’t handed to us in stone.  Don’t wait until we’ve developed a sense of safety and confidence, or an abundance mentality.  Take responsibility right now.

Life is an open system.  Get used to it.

Kenneth Weishuhn, a 14-year-old high school sophomore in Paullina, Iowa, died of self-inflicted wounds after months of relentless bullying.  Articles in Cedar Falls, Iowa, the Washington Post and the Huffington Post have described the town’s outcry. It’s true; Kenneth tried to minimize the bullying so it didn’t become worse.  And he got some relief when the gang of bullies turned some of its attention on a pregnant student.  And the school did hold an assembly after he reported the bullying.

After his suicide, school officials tried to cover themselves in the usual way.  “Dan Moore, the superintendent of the South O’Brien Community School District, said administrators knew of only one incident regarding Kenneth and that he believes they dealt with it well.  ‘I feel the school did address the issue that they were aware of when it came to their attention,’ Moore said. ‘Obviously, we had no idea that we’d have an end result like this, or what was going on outside of here.’”

There’s much more hidden below the surface of the principal's and Mr. Moore's lack of an effective response; especially the real fault that the administrators are trying to cover up.

Let's understand clearly.  Mr. Moore thinks they addressed the bullying and abuse well because he did some processes, procedures and techniques, even though the harassment and bullying didn't stop and, in fact, got worse.  And Mr. Moore thinks that performing some processes relieve him of responsibility.

What’s hidden here?

  1. The school principal, teachers and district administrator put all the responsibility for knowing about bullying on the reports they receive from students.  They take no responsibility for knowing what’s going on under their noses.  Every kid in school knows who the relentless bullies are and who leads the cliques and gangs.  But they don’t tell.
  2. The school principal, teachers and district administrator haven’t created an environment, a culture, in which at least some of the many witnesses come forward, instead of remaining as bystanders. Why didn't the witnesses come forward?  They know that nothing serious will happen to the bullies, but they’ll be exposing themselves to retaliation.  They don’t want to become the next victims of bullying.  What was the principal’s "stop school bullying program" at the start of the year, before there were any incidents?  Were parents involved in the program?
  3. Despite their years of education, their advanced degrees and their special training on how to stop school bullies, the school principal, teachers and district administrator treated bullying as an “incident,” not as a pattern.  Yet everyone knows that school harassment, bullying and abuse are rarely an isolated incident.  These behaviors may start as an incident perpetrated by one kid instead of by a gang, but when nothing happens to the bully, bullies become bolder and more overt.  When there are still no serious consequences, other bullies join in and bullying becomes a pervasive pattern.  Pretty soon, other kids pile on.  Bullying expands from emotional and physical abuse into cyberbullying – on and off campus.  When relentless bullies get away with their worst behavioral impulses – taunting, teasing, harassment, physical, mental and emotional abuse – other kids let their worst impulses out.

Kids know who has the power.  If the responsible adults turn the other cheek and bury their heads in the sand, kids know that the bullies are in charge.  Behavior sinks to the lowest level.  The culture becomes the "Lord of the Flies" on the playground, in the bathrooms and in the hallways.

When Kenneth Weishuhn reported what was happening, he faced an accomplish-nothing principal and district administrator who weren’t proactive in protecting him but, instead, would excuse and justify themselves by saying that they did the minimum required - even if it didn't work.

Would you want to pay those people’s salariesWould you want your child at those schools?  Maybe, but only if your kid was the leader of the bullies.

My personal and professional experience is that forgiveness doesn’t stop real-world bullies. Most people think forgiveness consists of two things:

  1. Some surge of feelings that makes us more kindly disposed toward a person who has injured us, whether intentionally or not.  Words in dictionaries include:
  • A thawing or understanding, caring, sympathy, empathy, compassion, pity, pardoning, clemency, mercy, kindness and benevolence and
  • A letting go of anger, resentment, the desire to punish, vindictiveness and revenge.
  1. Putting ourselves back into the same situation with that bully to show that we trust him not to take advantage of us or harm us.

Many people are addicted to those wonderful feelings of forgiveness.  They feel morally superior and spiritually advanced.

Indeed, when our hearts open up, a bridge of good will and good behavior can be created.  The other person may be genuinely sorry for their behavior and won’t do it again.  If possible, amends can be made with a reciprocal flow of open-heartedness.  Subsequent interactions can be founded on charity and caring.

There have even been documented cases in which parents have forgiven the murderer of their child, and the murderer was transformed and spent the rest of his life making amends and teaching others about the bond of caring that can exist between all humans.

Real-world bullies – relentless, narcissistic control-freaks; mean, nasty, emotional manipulators and blackmailers; taunting, harassing, abusive predators – don’t stop because we forgive them.  Indeed, they interpret forgiveness, understanding and caring just like they interpret unconditional love – as signs of weakness and invitations to increase bullying and take advantage of us more.

I think of forgiveness in a totally different way.  When we’ve forgiven someone, they don’t occupy much space in our thoughts and lives.  We simply don’t think about them much.

If we observe people carefully, we can see that we usually get to that place of forgiveness when we’re confident that we’ve met two conditions:

  1. We know that we’re protected from that bully; we have the awareness and skill so that we won’t let them harm us again.
  2. We also want to see them make amends that require effort and sacrifice.  It’s not enough that they apologize or promise they’ll never do it again.  Talk is cheap; it’s too easy to say, “Sorry” one time.  We want to see acts that make amends over time.

Also, our confidence is not about whether or not the bully has transformed and won’t hurt us again.  We’re simply confident in our own abilities.  Then we can stop obsessing on the incidents of abuse and bullying, and focus on what we want to do in our lives.

Our previous obsession with the pain of bullying was simply motivation, a strong reminder that we don’t want to experience that ever again.  Once we’re sure ourselves, we no longer need to revisit the painful incident to remind us to be prepared.

But how about the idea of putting ourselves back into the same situation again to show forgiveness?  Nonsense.  Although we can see the spirit of goodness within each person, that’s not what we get to deal with in the physical world.  We get to deal with their personality and ego.

Before we trust someone and allow them in our lives, we should observe them in many situations, time after time.  We should observe their behavior, not the reasons, excuses and justifications for their actions.  We should permit them to move closer by small steps.

Personally, if the pain caused by the bully was great, I don’t want them in my life again, no matter how much they want to continue and promise they’ve changed.  We can go our separate ways.  I can observe from a distance and after 20-30 years I might change my mind about interacting.

There are many processes we can use to reach that level of determination and skill.

Why do I take this strong stand?

Because I’ve seen so many sneaky, manipulative, toxic parents who, after a lifetime of battering and spurning their children, get old and want those children to serve them.  The parents now admit they were wrong and insist that the children take them back and cater to their wishes.  The emotional blackmail is, “If you were a truly forgiving person, you’d be understanding and kind, and care for us now.”  But these toxic parents don’t stop bullying their children.  They’re merely narcissistic, control-freaks demanding or blackmailing or using guilt to get what they want.

I’ve seen so many abusive husbands beg their victims for forgiveness, and then after a short period of good behavior, go right back to battering.

Why put yourself in harm’s way?  Let these bullies practice being transformed on other people’s bodies.  Watch them from a distance for 20-30 years to see if they’re sincere and can keep their promises.

But let’s go back and ask, “What if you’ve forgiven the murderer of your child, but the murderer wasn’t transformed by your forgiveness?”  You’ve lost nothing.  The murderer is still behind bars, I hope forever or awaiting the death penalty, and you’re still on the outside.  Nothing will bring your child back so you might as well think only rarely of the murderer and think often of your child and how you want to live now.

Self-forgiveness is akin to this, but it’ll be the subject of another article.

You choose which way of looking at forgiveness you want; which criteria you’ll follow before you forgive.  Which way gives us the kind of life we want: to feel spiritually advanced and get taken advantage of repeatedly or to keep bullies out of our internal and external worlds?
