Mutiny is resisting, rebelling and revolting against duly constituted authority.

The way Captain Bligh dealt with resistance on the Bounty – constant flogging – isn’t a good approach.  It ultimately leads to rebellion: They jump ship or put you over the side.

The opposite approach gives equally poor results: Nice managers tolerate resistance, sabotage, and poor performance while they beg, bribe and appease mutineers to buy in and produce.

For example: Sam was mystified because he couldn’t figure out how to convince his supervisee, Jack, to perform necessary and agreed-upon tasks.  For more details, read the complete article.

Sam was wracked with self-doubt.  Had he failed to communicate clearly; been too harsh with Jack; not been sensitive enough to Jack’s possible reasons for not wanting to train Amy?

No.  It was simply that Jack was trying to make his rules, rule.  Sam had encouraged mutiny to grow like a cancer in the months when he accepted Jack’s assumptions that, until he was interested in acting differently, Jack was entitled to:

  • Refuse to train Amy.
  • Act rude, disrespectful and insubordinate to Sam.
  • Harass, bullying and abuse Sam.

Also, Sam had had accepted 100 percent of the responsibility to help Jack change his opinion.

The interactions that developed between Sam and Jack are similar to interactions between many parents and their children – parents who try to be their children’s “friends” and who assume that the best way to raise civil, strong, productive, responsible, mature adults is not to make them do anything until reason and persuasion have gained their understanding and acceptance.

Nonsense.  Parents provide encouragement, guidance and enforcement of clear boundaries of acceptable behavior – with immediate and predictable consequences for transgressions.  Children allowed to be the sole judges of the efforts they can make, usually become spoiled, weak, self-indulgent and irresponsible adults.

Ditto for adults in the workplace.  Sam was the duly constituted authority.  His primary task was not to be sweet, understanding and therapeutic; not to win Jack’s agreement and affection; and not to wait until Jack was willing to perform.  Sam’s task was to produce quality results, on time and within budget, and to hold Jack accountable for his part of that effort.

When Sam saw Jack’s resistance as mutiny, he finally told Jack that the responsibility for continued employment was Jack’s.  Jack’s primary loyalty must be to their mission and the performance and deadlines required.

One problem with the approach of reasoning, tolerating, appeasing, begging and bribing forever is that children won’t believe you when you begin to apply consequences.  That’s your fault.   You’ve already trained them to think that if they resist persistently, eventually you’ll give in.   When you finally try to suppress the mutiny they’ll either sabotage or react with shock, outrage and, sometimes, legal action,

Jack chose not to continue working in a company in which his rules no longer ruled.  In his exit interview, Jack admitted he never thought Sam would face his anger and carry through.  His parents had allowed him to act any way he wanted while they re-negotiated their requests.  He thought Jack would also.  Would your opinion of Jack change if you knew he wasn’t 22; he was 35?

If you don’t recognize and squash mutiny, it’ll grow unchecked until it sinks your ship.  Ask for what you want, you’ll get what you’re willing to tolerate.

Most self-help literature focuses on the last step of a sequence – on how to do something better.  That’s why self-help books and workshops have titles such as “How to …” or “Best practices for …” Knowing what to do and how to do it better are important.  But that’s usually not the problem.

More often, the problem is the prior two steps before developing the skill: Developing the will to do something and then actually doing it.

I divide developing the will into two areas:

  • The mindset – Developing effective attitudes and beliefs to get started, and developing the will to treat all excuses and obstacles as just speed bumps.
  • The “heartset” – It means two things: Developing the determination, grit and tenacity to stick with it; and using the same emotional power we’ve utilized when we’ve relentlessly pursued something we’ve wanted, no matter how discouraging the voices, difficulties or obstacles.

The “how-to” steps for learning or improving skills usually are straightforward.  People often already know what to do before they read self-help books.

For example, learning to strike up a conversation with a stranger at a conference is a big fear for many people.  The how-to steps are well known: see the whole article for description.

Many people already know these steps – but just won’t put them into practice.  So they must develop their mindset and heartset in order to implement a potentially effective plan.

Most people have a litany of excuses for why they simply can’t get started or persevere.  Some of the most frequent excuses are: see the whole article for description.

People with these excuses aren’t stuck because of a lack of skill.  They haven’t gotten to the point of improving skills yet.  The real problem is that they’re stuck with poor mindsets and ineffective heartsets – stuck in past failures, being hypercritical of themselves, needing to be right, or feeling that each moment is life and death.  Sum that up as fear, perfectionism, laziness or inertia – real or imagined.

Particularly for managers, the proper mindset and heartset are crucial to overcoming poor time management, negating the fear of giving honest evaluations and not being overwhelmed by too much pressure.  Appropriate mindset and heartset are crucial in areas that can’t be squeezed into a how-to method any fool can follow – like leadership.

Appropriate mindsets and heartsets also are critical for people who want to lose weight and stay in shape.  Most people know exactly what they need to do: Eat less, eat better, work out.  But they have many good reasons why it’s too difficult.

Coaches can help you learn these skills and make you accountable for taking certain actions.  A good coach can also help you get past the mindsets and emotional blocks that have inhibited your resolve and perseverance.

Focus on the step that’s been an obstacle for you, and focus people you manage on the crucial step for them.  Until you develop appropriate and effective mindsets and heartsets, the how-to training won’t be effective.

  1. Take responsibility and blame for everything.
  2. Let staff publicly review every decision you make.

  4. Revise your policies and procedures to accommodate every employee’s needs.
  5. Don’t have deadlines; don’t pressure staff.
  6. Accept all employee behaviors including harassment, bullying and abuse.

  9. Require positive and supportive evaluations.

Some companies attempt to provide a better work environment by being sensitive to the needs and feelings of their employees.  Of course, you pay attention to what your employees want and need.  But don’t overdo it.

Great leaders create work environments that meet the needs of their businesses and enable their employees to be productive and effective.  They set expectations and hold staff accountable for what is and isn’t acceptable performance and behavior.  Productivity takes precedence over pleasure.

It’s not always easy.  Some people won’t like your rules.  But bending or abandoning reasonable rules and expectations in an effort to satisfy the malcontents and whiners doesn’t work.  They’ll never be happy or productive. And trying to satisfy them will drive your good performers away.

In our culture, many people think companies should be designed to make them happy and fulfilled.  Effective leaders make clear that anyone who isn’t willing to follow the rules is welcome to leave.  Encourage entitled employees to work for your

Of course, slight modifications of these tips can be used to create cultures of entitled managers.

Nobody wants their children to be bullied.  We all want responsible school officials to stop bullying at their schools.  We all want other parents to teach their children not to be bullies.  We all want other kids to be witnesses and defenders when necessary. We all want the road smoothed for our children.

Of course we must do what we can to prepare the road with good enough laws and with clear requirements to hold school principals and district administrators accountable.

But since no amount of effort or number of laws against bullying in any of its forms – verbal, mental, emotional, physical, cyberbullying – will ever stop mean kids or their protective parents from bullying their targets, what can we do for our children?

Good parenting also requires us to prepare our children for the roads they’ll encounter.

Report to school officials but that’s only the second task. For example, Tom came home complaining that some other kids called him names, mocked his clothes, belittled his taste in music and even put down the way his parents looked and dressed.  His parents blew up and went to school the next day to have it out with the principal.  Since they ranted and raved and wanted the kids beaten in public or at least thrown out of school, they got no where.

Then they focused all their energy on the road – they wrote angry letters to the media, organized other parents and tried to get the principal fired.

Focus first on preparing the child. Tom asked, “Why do my friends call me retarded, gay, stupid, ugly?  Why don’t they like me?  What am I doing wrong?”  He was taking it personally; as if the other kids had the correct taste or accurate perceptions, and he was somehow being tested and failing. He thought there must be something wrong with him.  He was getting negative, uncertain and angry.  He was losing his confidence and self-esteem.

We rapidly found out however, that his friends at school weren’t saying these things.  The bullies were kids who really didn’t know Tom.

So we prepared Tom with his lessons for the real world.

  • There will be jerks who target you, but that doesn’t make you a victim.  Victims give in and give up.  Victims feel isolated and helpless.  Victims get depressed and commit suicide.
  • You’re okay; don’t take it personally.  There’s nothing wrong with you.  They don’t know you.  Test them – are they nice or are they jerks?  If they’re jerks, their opinion doesn’t tell you about you; it tells you about them.  Don’t ever let jerks control your feelings or emotions.
  • Choose to be upbeat – courageous, strong, determined.  Be happy while you learn how to stop themKeep a fire burning in your heart.
  • Stand up; speak up.  Use your talent and learn new skills.  Come back at them verbally.  Use humor; especially sarcastic humor.  Speak your piece.  Fight back if necessary.
  • Get your allies to act.  Tell your parents; tell your favorite, trustworthy teachers.  Get help.  Test your friends.  Are they real friends or are they just acquaintances or “friendlies” who hang out?  If they don’t care enough to get involved, they’re not friends.

Parents, be smart in how you prepare and fix the road. I’m all for fixing the road.  Just be smart about it.  The summer is the best time to prepare the road.  Work with principals, teachers and parents to develop clear and strong policies and programs.  Hit the ground running when school stats in fall.  Get the kids involved so they become witnesses and defenders.  Make it a whole community effort.

Prepare yourself so that when there’s an incident, like happened with Tom, you know what to do and can do it without being overwhelmed by your emotions.  Have a checklist.  Is it a one-time argument or on-going harassment, bullying and abuse?  What are the power dynamics?  What evidence can you get?  Does it happen to other kids?  Can you get witnesses?

Prepare the friends and their families. None of Tom’s friends defended him.  They wouldn’t even be witnesses until we talked with them and their parents.  Then they saw the power of choice and of standing together.

Parenting: Prepare the road or the child? Don’t make it an either-or choice.  Prepare both.  Prepare your children to teach your grandchildren.  Do you doubt they’ll also have to learn to stop bullies?

To be a successful administrator, basic operational savvy is necessary.  But to be a successful leader, you must also master human savvy. For example, Joe worked his way up through the financial ranks and had mastered three of the major skills of internal operational savvy:

  • Setting high performance standards.
  • Project management.
  • Financial soundness.

Joe’s teams met their goals within budget and deadlines.

But Joe was always passed over for promotions to leadership.  Why?  Basic operational savvy isn’t enough to make leaders even partially successful.

When I explained to Joe that he was missing the human savvy I’ll describe below, he said he couldn’t change.  He had strength of character and responded successfully to the ups and downs, and the challenges of business.  But he said he was an introvert.  He could achieve high performance in operational areas but it wasn’t his personality to excel in people areas.

Joe’s response is nonsense.  He doesn’t need to become an extrovert or develop the personality of an archetypal used-car salesman.  But if he wants to advance his career, he does need to master his innate human savvy—the universal human attributes for empathy and sympathy, for knowing what makes people tick, and for transmitting and enhancing passion and dedication.

Joe’s progress was halting when he was simply memorizing lists of how-to’s.  But his learning took off when he modeled himself after the subject of one of the best leadership books, “Team of Rivals: The Political Genius of Abraham Lincoln,” by Doris Kearns Goodwin.

Joe saw himself as having a personality similar to Lincoln: a melancholy introvert who could come out of his shell to make human contact.  Lincoln’s human savvy was a crucial component of his success.  Joe resolved, “If Lincoln could do it, so can I.”  Joe drove himself to use Lincoln as his guide and to learn what Lincoln learned.

One of the important personal skills Joe learned was critical listening.  Instead of listening only to the dictionary definitions of words, he trained himself to hear “the message behind the message.”

That essential information taught him what concerns other people have and what they really want.  Joe used what he learned in order to connect with his team on an emotional level, so he could help them dedicate to their mission.

Lincoln said that the most important task of a leader, once he has finally decided on a course of action, is to educate people so they are inspired to proceed on that course.  Lincoln used insightful comparisons and memorable stories to transfuse people with his vision, dedication and perseverance.  Joe realized that appropriate stories have an emotional impact greater than the effects of logical arguments.

Like Lincoln did, Joe can now tell memorable stories of his team’s effort and progress.  His staff is now enthused to achieve team and personal goals in the face of challenges that demand their best.

Joe also sets high behavioral standards and holds his staff accountable for behavior that reflects good attitudes.  He’s stopped bullies and even had some success getting difficult messages across to abusive, toxic staffHis best workers are happier now that he’s weeded out the slackers and bad apples.

Now his superiors say:

Many people teach basic operational savvy as if it’s all that’s necessary for leadership success.  But good administrators aren’t necessarily good leaders.  Basic operational savvy is necessary, but it’s not enough. Leadership success is more all or none.  You can succeed only if you master human savvy.

High standards protect everyone from unprofessional behavior.  You can learn to:

It’s natural to respond to employees going through personal crises or enjoying tumultuous events, such as marriages and births. But have you volunteered to serve as therapist to some of your most troubled employees?  If so, have you asked the rest of your staff if they like your new role?

For example, Joe spent much of each day talking with people on his large team about their personal problems.  He thought his tender ministrations could turn anyone into a stellar performer.

Joe was proud that he was a caring, people-person; a friend.  He wasn’t an insensitive, bullying, abusive, slave driver.  He wanted his team to be a family.  He expected success as a result of his people-centered approach.

However, I saw that it was the same few unprofessional performers who always needed Joe’s support and care.  For example:

These four had chronic problems that spread their unprofessional behavior and prevented high-performance.  They weren’t solid performers who maintained their professional demeanor and productivity despite being distracted by joyous events or suffering from personal turmoil.

Joe had created a culture of entitlement.  He had to micro-manage them for them to be even a little productive.

Most of the solid performers still on Joe’s staff were looking to leave.  They felt harassed, stressed, abused and abandoned while he was doing therapy on those four underperforming employees.  Joe’s peers thought he should be reprimanded because his department was a bottle-neck.

Joe finally saw his problem and moved to fix it.  Over time, through evaluations for both productivity and behavior, he held everyone on his team accountable.  Despite the chance Joe offered them, three of the needy people did not begin to produce better or stop infecting the rest of the team.  They continued to drag down the behavior and performance standards of the team.

Typically, when people have been given many special privileges, they sue when they stop getting catered to.

However, in this case, Joe got some gifts; one of the people needed the job and started performing, two left of their own accord because the environment had “turned hostile,” and only one had to be terminated.  That person sued because of Joe’s “harassment.” But Joe had acted and documented appropriately and was vindicated.

Joe is unusual.  Most rescuing meddlers don’t change.  They’re addicted to the meddling role.  Similarly, most passive-aggressive or conflict-avoidant managers don’t change.

Re-read your job description: It probably doesn’t ask you to victimize most of your staff by catering to the emotional and psychological needs of a few people in the workplace.

Remember what Mr. Spock, from the original Star Trek, said, “Don’t sacrifice the many for the sake of the few.”  Mr. Spock was always right.

Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

You probably wouldn’t have many second thoughts about dismissing an employee who’s extremely unproductive or behaves outrageously. But what about an employee whose performance is mediocre, but not horrible?  Or whose behavior is bad, but not outrageous?  That can be a tougher call.  But ignoring these problems can have a huge negative impact on productivity, morale and your career as a leader.

How do you know whether to let the situation continue or when it’s time to give him a last chance to straighten out before you remove him?

For example, Carl manages a support group whose productivity is adequate.  But the managers Carl is supposed to support complain that he’s too difficult to work withHe always has facile excuses when he misses deadlines.  He conveniently forgets promises he made.  Worse, he feels defensive and blows up at meetings and verbally attacks other managersHis negativity is catching and toxic to the rest of your team.

As his department head, you can see Carl’s problems and the unhappiness of your other managers.  But you can also see the benefits Carl brings. He’s technically skilled and admired by people who don’t work with him.  He’d be difficult to replace.

In essence, Carl is abusing and bullying you by doing just enough to get byIf you don’t act you’ll create multiple problems for yourself with the rest of your staff.

Real leaders bite the bullet when they have a bad situation on their handsIf Carl is unhappy with your oversight but won’t change his behavior, help him find a job somewhere else.  Plan ahead; start looking for a replacement when you begin to hold him accountable.

When Carl is gone, your credibility will increase and you’ll get lots of positive feedback.  Other managers will heave a great sigh of relief. There’ll be a decrease in insubordination, tension and complaining.  Sick-leave and turnover will also decrease. People will thank you and tell you more stories about how bad it really was.

The simple fact is that failing to deal appropriately with a problem employee like Carl is a formula for disaster.  If you have a Carl you don’t want to deal with, ask yourself: Are you willing to sacrifice your career to avoid confronting an employee who’s creating problems within your organization?

Good managers don’t clean up messes caused by their staffs.  They prevent messes from happening. Carl, head of a division, finally had to fix the problems in a department run by a senior manager, Brenda.  He transferred one supervisor and three high-ranking staff members to other departments.  He was satisfied: once again, he showed that he could be decisive and clean house.

But Carl had consistently ignored my advice that the head of that department was a problem.  Even with the housecleaning, he didn’t make the changes necessary to keep the problems from resurfacing later.

I discovered a dark side behind Brenda’s behavior.  She was both conflict avoidant and passive-aggressive.

Carl’s permissiveness allowed Brenda to create a toxic culture of conflict-avoidance and passive-aggressiveness that diminished productivity throughout her department.  Abusive, harassing, bullying, unprofessional behavior included back-stabbing, innuendos, rumors, negativity and warring cliques; leading to widespread paranoia and over-reactions.

Carl and Benda ignored the widespread evidence that some people simply didn’t like each other and wouldn’t collaborate, and that for some people, personal agendas took precedence over company goals.  Also, some people behave decently only when they are actually held accountable by meaningful consequences.  Real-world bullies won’t behave, no matter what.

Carl and Brenda wouldn’t hold staff accountable in any consistent and meaningful way.

Learn what you can do to eliminate the high cost of conflict-avoidant, passive-aggressive low attitudes of managers and staff.

One of the typical tactics of sly, sneaky, stealthy, manipulative bullies is to work in the dark; to not be seen to be bullies.  Then, when a light is shined on their abusive behavior, they claim that they were just having fun; that they were just kidding around; that they didn’t know their target was offended, hurt or minded their attacks. This tactic is used at home by bullying, toxic spouses, parents or children, and by bullies and their cliques in schools and at work.

In order to stop these bullies you must protest; you must say “No!”

Often, people decide to ignore the bullying.  These targets (on their way to becoming victims):

Ignoring bullies can be a good first response, but only if we use it as a test.  If we ignore the bully and he stops, fine.  We’re okay.  But if the bully moves on to bully someone else, the question then becomes, “Are we willing to be good witnesses?”

But what if the bullying doesn’t stop?  Usually, determined, relentless bullies are only encouraged by lack of resistance.  They see a non-resisting target as holding up a “victim” sign and they escalate.  They can’t understand the moral impetus behind such kindness.  They’re bullies. They interpret our lack of push-back as fear and weakness, no matter how we interpret it.  They’re encouraged to organize cliques to demean, mock, attack and hurt us more.

Other people assume that if we’re not protesting, we must know we’re in the wrong; we must deserve the treatment we’re getting.  Our society saw that phenomenon when women didn’t cry “rape!”

At school, if we and our children don’t protest loudly, clearly and in writing to teachers, principals and district administrators, bullies can excuse and justify their behavior by claiming they didn’t know we thought of their actions as bullying.  So, of course, they felt free to continue bullying.  And we’ll have no defense.  This goes for physical, mental, emotional and cyber-bullying.

At work, many bullies use the same tactic.  Even if our company has rules against bullying, if we didn’t protest loudly, firmly and in writing, we’ll have no legal grounds to stand on later.  Our supervisors need written documentation in order to act.  And we need it in order to hold cowardly, conflict-avoidant supervisors accountable later.

Of course, we must also protest against abuse by overt bullies, even if that makes them feel proud.  But that will get the ball rolling for our resistance.

But, if we protest, won’t the bullying get worse? Maybe or maybe not.  Remember, what happened we tried the test of not protesting?  When we didn’t protest, the harassment, abuse and bullying got worse.  So we might as well learn to protest effectively; the first step of which is creating records and documentation.

And we don’t want to live our lives as cowards, do we?  Remember the old and very true sayings about cowards dying a thousand deaths.  That’s an underestimate.  If we don’t protest, our negative self-talk, blame, shame, guilt, fear, anxiety, stress and depression will pervade our lives.  Our lives will shrivel like prunes.

If we protest, will the bullies stop? Although there’s a guarantee that relentless bullies will escalate if we don’t protest, there’s no guarantee that simply protesting will stop them.  Protesting is only the first step in responding effectively.  We may need to go up to higher steps to stop a particular bully.

Bill Cosby is right. On a special anti-bullying segment on Larry King Live, Cosby lashed out at the bullies who tormented Phoebe Prince for months before she committed suicide.  He also took on the teachers, principal and school administrators who said that they didn’t know what was going on.

For months, Prince was assaulted, pushed and shoved, called a “slut” and a “whore” and even had soft drink cans thrown at her – all in school.

The eight students involved are all being prosecuted.  Already two students have been expelled from the school and other students will face felony charges in connection with their actions against Prince.

Among the charges against the teens are statutory rape, violation of civil rights, criminal harassment and disturbance of a school assembly.  Prosecutors accuse the students of tormenting Prince “relentlessly” online and in school, often in plain sight of school administrators, right up until the day Prince hanged herself.

On the day Phoebe Prince took her life, one of the bullies wrote the word “accomplished” on Phoebe’s Facebook page.

I also agree with parent Luke Gelinas, who says superintendent Gus A. Sayer, principal Daniel Smith and school committee chairman Edward J. Boisselle should go.

Of course, many failing principals, teachers and administrators hide behind the phrase, “We didn’t know.”  That shows why the most important thing you can do as a parent is often to document your contact with those supposedly responsible adults who actually won’t help you or your child.

Then they’ll hide behind the same plea that was given by the mother of one of the accused bullies, another girl, “Prince was not fully innocent and they’re teenagers.  They call names.”

Can you imagine if principal Smith, standing with the teachers, superintendent Sayer and school committee chairman Boisselle before the assembled parents of South Hadley High School in Massachusetts back in August had said:

  • We’ll ignore this whole problem of bullying despite many studies showing that:
  • At least 50 percent of high school students are bullied and over 75 percent of the kids in school know who the bullies are.
  • When the first incidents of bullying aren’t punished, the number of bullies and bullying incidents grow hugely, and the severity of bullying increases tremendously.
  • When we allow harassment, bullying and abuse the victims who are left unprotected by the responsible adults suffer from increased anxiety, stress, shame and depression, and low self-confidence and self-esteem for life.
  • Bystanders and witnesses who don’t come forward or who aren’t supported by the authorities suffer from guilt and shame their whole lives.
  • Bullies who get away with bullying in youth tend to become relentless adult bullies as adults, in their personal lives and at work.
  • We’ll also ignore the many suicides that have occurred because of bullying in middle schools and high schools.
  • We won’t have school policies that prohibit bullying or a program that trains us to recognize bullying in the school.  We won’t patrol the classrooms, hallways, bathrooms or cafeteria to see if bullying is occurring.  We won’t work with the police to do anything to the bullies.  When incidents occur we’ll say later that we weren’t responsible because we didn’t know.
  • We won’t involve students in recognizing and reporting bullying to us.  If we accidently hear about any bullying, we’ll minimize it and pretend its just “kid stuff.”  If you tell us about your child being bullied, we’ll tell you that we’re too busy to do anything about it and we don’t want to violate the rights of the bullies.
  • The bullies in our school are really good kids with anger and self-esteem issues of their own.  They just haven’t had good enough parenting.  That excuses their behavior.  We have to be more sympathetic toward them than toward their targets.

And imagine him finishing with, “Now, parents, we’d like you to hire us, vote for us and pay increased taxes to support your local school and its staff.  We’re going to be your top executives but we won’t know what’s going on.”  Do you imagine the parents at South Hadley High School leaping to their feet with wild applause because they thought that their children would be protected in the next academic year?

I think the lazy, uncaring cowards that are now finding justifications and asking us to excuse their behavior deserve the strongest consequences.

Of course I start with the bullies themselves and their parents, who turned a blind eye and will now protect their little darlings.  They’ll blame Phoebe Prince for being a weakling.  As if they think that what the teenagers did was okay and Phoebe should have taken it like a good victim because it was her fault.

I also say the same about the supposedly responsible adults at school who failed in their primary responsibility; creating a safe environment in which character and values are modeled by adults and in which academic learning can be maximized.

We do know what to do to easily stop 75-90 percent of school bullying.  Are you holding your school administrators and legislators accountable for doing their share?

If you’re a parent of a teenager, do you know what to do to teach your child to be as bully-proof as possible and to hold your principal and staff accountable?

Recent articles in the “New York Times” by Shayla McKnight, in the “Harvard Business Blogs” by Cheryl Dolan and Faith Oliver, and in “Stumble Upon” have focused on the harm done by workplace “gossip girls,” “mean girls” and on the difficulty in stopping these bullies.  However, some academics have even made a case for the benefits of gossip at work. Although men also engage in gossip at work, the typical image of harassment and bullying with gossip involves grown up mean girls using the same tactics they perfected in middle and high school.

Gossip is part of a pattern of negativity, verbal abuse, sabotage, rumor mongering, exclusion, back-stabbing, public ridicule, “catfights,” arguments, vendettas, disrespect, cutting out and forming warring cliques, crowds or mobs that wreaks havoc on previously productive teams.  Conflict and stress, and turnover and sick leave increase, while morale and productivity are destroyed.  These tactics lead to hostile workplace and discrimination suits against companies that don’t actively recognize and remove stealthy gossip girls, their supporters and managers who tolerate the bullying.

Although gossip, harassment and bullying by mean girls are scourges at work, they can be stopped.

Of course there are people for whom gossip is a way of life.  They can’t imagine living without talking about other people.  But if you want to maximize productivity of your team or company, you’ll have to stop these people, as well as the hardened climbers who use gossip to gain power and turf, or who simply like inflicting pain on their victims.

The key to stopping these hostile behaviors is team agreements:

  • Ban the practices – have clearly stated company policies and procedures.
  • Publicize the no-gossip policy during interviews and new-employee orientation.
  • Track behavior as part of evaluations that count.
  • Involve the whole team, as well as managers, to hold one another accountable.
  • Remove people who insist on their own destructive behavioral code.

Make the overall tone at work be “We have more important things to talk about than gossip.”

Obviously, the burden falls on owners and leaders.  They set the tone.  If they’re the gossip girls or boys, you won’t be able to change their company.

But owners and leaders can’t do it themselves.  They must involve and enroll all the employees.  They must promote and keep only those who actively support the effort to create better attitudes and behavior.

Sometimes the voices of an outside expert and company lawyers are necessary to guide the process.  But ultimately, leaders and employees must take charge of creating an environment where they can thrive without having to look over their shoulders with the same kind of anxiety and fear they had in middle of high school.

A New York Times blog post by Lisa Belkin, “A Bully at Age 4?” raises the question, “How young is too young to be a bully?” A comment from a parent described a big 4-year old child hitting other 4-year old kids at school, not allowing other kids to play if he didn’t feel like it, biting another kid so severely through a thick jumper that bad marks were left, and punching another child in front of a teacher.  The teacher asked the bully to apologize but the bully refused.  The teacher did nothing further.

The parent wanted to know if the 4-year old was old enough to intend to hurt his victims and if he was a “bully?”  Since the school wasn’t taking this seriously, the parent wondered if she was overreacting or if she should do something to protect her child?

In trying to define bullying and in thinking she shouldn’t act if the aggressor hadn’t intended to hurt his targets, I think the parent is taking the wrong approach.

Instead, she should begin by asking what she wants for her child.  Do you want your child hit, bitten, cut out of games, punched?  Don’t intellectualize about it.  Don’t give excuses for the bully (For example: "He’s too young to understand the pain he’s causing").

If you want your child repeatedly abused, if you want to leave your child in the hands of teachers and administrators who won’t protect your child when he’s harassed or attacked by someone bigger turn your back and leave your child to the predators.

On the other hand, if you don’t want your child brutalized, maybe a little outrage would serve you well.  Would you allow your children to do that to each other?  If you want your child to be treated with civility and kindness, then you must act with courage and strength.  Don’t wait to act until you’re absolutely positive that a kid’s behavior has risen into some mental category you can label “bully.”

If your child is too small to fight back, you have to protect him.  Get the parents of other targeted kids to go en masse to the school principal and teachers.  Hold them accountable to stop bullies like that abusive 4-year old.  Apologies are never enough, but there are many options for meaningful and effective consequences: He can be given an all-day time out, he can be socialized while he's kept away from his targets, his parents can be held accountable for his behavior, and he can probably be kicked out of school if he won’t change his behavior.

If the school administrators are reluctant to protect the children in their care, you might explain what a little publicity can do.  For example; would they like a national story on their school, “School Condones Bullying Despite Parents’ Protest”?  Or simply move your child to a different school in which the responsible adults care about his emotional health and physical safety.

As an aside, in my experience, 4-year olds know if they can get what they want by brutalizing or abusing another kid.  If their bullying isn’t stopped when they’re children, they’ll grow up to be adult bullies; in love and at work.  But intention to hurt is not the issue.  You can stop the bullying even before a child understands all the ramifications of that behavior.  The child’s understanding of the consequences that will happen to him can be enough to stop the behavior.

Also of course, your 4-year old is finding out whether he can count on you to keep him safe and healthy or if you won’t protect him.  If you justify or excuse the bully’s actions, you’ll be ruining your child’s self-confidence and self-esteem.  All your life, you’ll live with the consequences of your actions and his decision about you.
