Suppose your employees are grumbling about one of your senior managers, the director of a key department – he’s much too harsh and turnover is high.  What should you do? One option, the easy way out, is to ignore it.  This option may be especially appealing if productivity is decent, despite the grumbling.

But suppose you look deeper and the evidence is clear:  Your senior manager is a critical perfectionist.  He micro-manages with sarcastic criticism and put-downs, browbeats staff relentlessly, never gives compliments and hogs the credit and shovels the blame.  He harasses, bullies and abuses his staff.  Even long-term stars want out and productivity is merely OK.  Unhappiness has spread to other departments that have interacted with him.

You can still find easy explanations to avoid getting involved: You have other worries, there are no red flags on balance sheets, he treats you OK and he hasn’t thrown anything, hit anyone or blown up in public.  Employees always complain about hard-driving leaders and why open a can of worms?

Leaders who still gloss over these situations are merely conflict-avoidant.  They’ll ensure years of hard feelings, declining performance, scorn behind their backs and, eventually, increased costs to clean out a bigger cesspool.  Or maybe they think they’ll be long gone before it backs up to their door.

Another option is often chosen by leaders who think, “We’re all good people here. If we got together we’d agree on an effective compromise.”  They hope the politically correct approach of facilitated negotiation will manufacture a solution that works for everyone.

But in this situation that’s just a band-aid.  It won’t lead to long-term, productive change because the problem is a brutal manager, not a lack of understanding and acceptance of different styles within a reasonable range.

At this point, there’s little incentive for the senior manager to make consistent, lasting change.  During negotiations a lot of talk will happen, fingers will get pointed, people will get argumentative and defensive, hopes will get raised and dashed, and people will become even more polarized, antagonistic and litigious.  You’ve simply delayed a real solution and upped the pain and cost.

I recommend a third option: To give the problem manager a chance to turn things around and mend fences, give him an ultimatum - “change or else” - backed by short timelines, close monitoring, effective support for the changes you want him to make and repeated praise from you for any progress.

Get a coach-advisor the manager can respect, accept and trust.  He will need to learn a new managing style and new communication skills.  Expect stepwise progress as he learns whether his new approach can keep productivity, quality and kudos high.  Help him maintain leadership credibility by requiring training for the whole department hand having him participate.

Take into account the effects of his behavior on:

  • Productivity.
  • Time spent by HR, staff and supervisors in all departments talking about incidents and dealing with complaints and hurt feelings.
  • Effects on inter-departmental interactions.
  • Transfer and turnover of good employees, especially outstanding young people who would be the next generation of leaders.
  • Monetary and emotional costs of facilitated negotiations that fail.
  • Costs for litigation, lawyers and buying silence from many employees.
  • Lost respect for you and lost passion for your mission and goals, which will infect the organization.

You may have heard the expression, “People don’t leave organizations; they leave bad supervisors.”  That’s much too simplistic.

Once you have competitive benefits, great people leave bad environments – including poor supervisors, peers and coworkers, and systems that thwart accomplishment.  The most effective way of keeping the best employees and managers is setting high standards and standing up for them.

Remember, your leadership is on trial also.

Many parents, especially single parents weighed down by guilt, allow themselves to be harassed, bullied and abused overtly and covertly by their teenagers who have finished high school and are physically and mentally fine.  They allow those big, toxic teens to hang out at home for free, doing nothing, while they wait on them and let the teens abuse them.  Unless the parents change, they’ll allow this behavior to last into their children’s twenties. No wonder these lazy, sullen, angry, sneering, sarcastic teenagers feel entitled.  Nothing bad ever happens to them when they trash the house, demand to be catered to and abuse their parents.

Tolerating bad behavior only enables it and encourages these teenagers to act worse.  No wonder these big brats don’t respect parents who don’t demand respect by having consequences when respect isn’t given.

These parents usually hope that if they’re nice enough to their abusive teenagers, someday the brats will like them and will wake up transformed.  The spoiled brats will then be as nice and polite as when they were little.  They’ll become self-supporting, hard workers.

This wishful thinking is wrong!

I’m not saying that the spoiled brats are bad people.  I am saying that permissive parents encourage kids to act out of the worst characteristics of their egos and personalities.  It’s always easier for these teens to sink down to the most lazy, selfish, self-centered, narcissistic parts of them.

These permissive parents are not setting high standards of polite and civil behavior.  Their expectations are too low.

Many of these permissive parents are secretly afraid that their big brats are too fragile to succeed, even though they’re mentally and physically capable.  They’re afraid that if they demanded good behavior and self-sufficiency, the teens will give up and fail.  Maybe, if they coddle them longer, they’ll change.  So they continue coddling and praying.

The same is true for brats who are juniors and seniors in high school.

Instead of giving in, assert yourself and protect your personal space, even against your precious flesh and blood.

  1. Set standards of polite, civil behavior that are not up for debate.  Detail the standards and say that the list will be growing as you think of new ones.  Your bullying teen’s agreement or disagreement with the standards is irrelevant.  Stop negotiating endlessly over everything. Don’t let them wear you down in endless debates.  Your standards are requirements.
  2. When they complain, keep saying, “That’s a real problem.  I hope you can solve it before you’re on the streets.”  You may make a suggestion one time, but after that, don’t accept responsibility for solving their problems.  Their difficulties don’t affect your applying consequences.
  3. Have real and immediate consequences if your brat doesn’t live up to your standards.  Only have consequences you’ll actually apply. Your explosions, rage and threats are not consequences.  Most young adults think they’ve won when you’ve lost it.  They know you’ll feel guilty and relent.  Usually, effective, immediate consequences are that the big brat has to move out – no negotiation, no promises accepted. Performance counts; not promises.
  4. See the grown kid as a “guest” in your home.  They have to behave like good guests or they can’t stay.  They have a choice: Behave and stay, or resist and leave.  It’s clear, straightforward and simple; just not easy for you.
  5. Don’t give them a second chance; do the consequences you said.  Typically, since they’ve gotten away with being jerks for so, long they won’t believe you’ll really do anything.  So, they’ll push the boundaries to test you – maybe doing something minor to see if you’ll really act. And they’ll have their reasons, excuses, justifications and promises.  Or they’ll attack you verbally or physically.
  6. Be crystal clear: If they threaten or assault you or your possessions, you’ll call the police like you would on any vandal you didn’t know Document evidence and report them.

If they treat you mean, don’t let them stay with you simply by paying rent.  Let them try treating a landlord mean.

The more you’re smiling, even-handed and matter of fact as you throw them out, the better.  You have good reason to be happy; you’re getting back your peace, quiet and space.  The moment they leave, get rid of their stuff; convert their room into something you can use.

It will do them a world of good to try living with a friend’s family or even with a bunch of friends.

What if they say you’re a bad mom? You have to know who is wiser – you or a selfish, petulant, narcissistic 19 year-old.

What if their friend’s parents think you’re a bad mom? You know what you know.  Those parents just told you they can be conned by your kid and that he needed kicked out.  He’s still trying to manipulate people to give him things, instead of working for them.  Also, they just told you that you don’t want them as friends.

What if your baby has to live on the streets or fails at life? We can never know what might be.  But we do know that teens who don’t exert themselves, need to be kicked out of the nest.  It’s the only way they have a chance to learn how to fly

After you throw them out, define the new relationship you want. You get together with people who are fun, interesting and treat you nice.  If they’re willing to do that, you’d be glad to meet them at restaurants or movies, and even treat them sometimes.  Your needs and wants are at least as important as theirs.

Is this emotional and financial blackmail? Definitely; you bet.  What’s the problem?  This is real adult life.

Stop trying to teach them life’s lessons but do continue to plant seeds. They’ve already decided not to learn the lessons of life from you.  They’ll have to learn them the hard way – from the world.  Stop trying to teach those lessons.

Continue to plant seeds about what it takes to be with you:

  1. “If you fail, it’s your fault; I won’t be accepting guilt for your failures anymore.  Your task is to create a wonderful future no matter how much you think everyone, especially, me, has wronged you.”
  2. “You’ll get more from me by being nice than by trying to beat me into submission.  If you use anger or rage, I’ll automatically say ‘No.’”
  3. “If you make things fun for me, if you bribe me, I’ll consider doing some of the things you want.”
  4. “Now that you’re older than three, any authority and control over your life has to be earned by your being nice (or sucking up to me) or by your supporting yourself and living independently.  You’d better have a skill so you can get a job to pay for a car, insurance, an apartment and food.  Earn them and you’ll earn the right to be in charge of your life.”

Sixteen to twenty five year-olds need to stop trying to get what they want by beating their parents and start getting it from the world by their own efforts.

How do you feel when you see them living on your couch when they’re 42?

Do you think it’s normal for tweens and teens to be sarcastic toward their parents?  You know: the non-verbal hostility and sarcasm of eye-rolling, snorting, laughing.  You know: the openly sarcastic remarks, put-downs and talking back directly to us or in front of us while they’re talking to their friends. I think it’s normal for people to try to discover what works easiest for themselves: to think their opinions matter, to think that they’re entitled to express themselves in any way they feel like at the moment, to try to assert themselves and to push boundaries in order to gain control and power.

What’s not normal is for parents to allow their children to treat them that way.

Some typical reasons why parents don’t insist on better treatment:

  • Parents complain that it’s hard to resist the bad influences of tween and teen television, movies and internet shows, and the bad influences of their friends.  Yes, that stuff is out there.  Yes, we have to put out more effort to counterbalance bad influences.  Don’t wallow in analysis of those factors.  So, it’s hard?  We can’t wait for society to make things easy for us.  Who said parenting would be easy?  We must act as soon as we can to teach our children to see what’s wrong with the media and the behavior of some of their peers.
  • Many parents are afraid their children won’t like them if they’re “strict.”  As if being liked is more important than setting boundaries and high standards.  We do know that our children will understand a lot better when they have teenagers of their own.  Of course, there’s a balance.  I’m not talking about beating or abusing our kids.
  • Many parents think that it’s very important to be best friends their kids.  As if their kids will reveal more secrets to them or that kids will be helped to adjust better when they’re friends with their parents.  I even saw an official name for that style of parenting, “Peerenting.”  What nonsense.  If your children know as much as you, you don’t know enough.  They may be technically more savvy, but they’re still kids and we’re still parents.  They don’t know more about what constitutes good character, attitudes and values.  They don’t know more about the effects sarcasm and nastiness will have on their careers or families when they grow up.  We must teach them.
  • Many parents do not believe in punishing their children.  They think their children will grow out of all bad behaviors by themselves.  As if denying children what they want or thwarting their self-expression will create psychological problems for them later.  As if, when they become 21 or get married or have children, those kids will suddenly become polite, civil and responsible citizens who love their permissive parents.
  • Many parents believe they shouldn’t set standards.  They believe that kids should determine their own standards as they grow up.  I think we are teachers.  We teach them a set of standards that we think is right.  When they grow up they can decide what parts of ours they want to keep and what other ideas they want to try out.

One of the most important lessons we can teach and model for our tweens and teens is that we determine what behavior we’ll allow in our personal space.  We must not allow harassment, bullying and abuse in our personal space.  Since tweens and teens are still dependent on living with us, we can’t simply remove them from our space, as we would any adult who attacks us, no matter what the relationship is.  Therefore we must require that they treat us well.  That’s the first price they pay for anything they want from us beyond food and shelter.

Do not show them that we give into bullies.  They’ll believe what we show them, not what we ask, beg, bribe, threaten and yell at them to do.

In addition to developing the will, determination, courage and strength to set standards of behavior, we need to learn skills.

Some effective parental responses to smart-mouthed kids, all delivered with good cheer and smiles and a matter-of-fact firmness, are:

  • Take charge of the TV and internet.  Allow them to watch only certain shows or internet sites.  Sometimes, watch with them.  Teach them to resist bad influences they see.
  • The kids will say, “All the other kids act that way.  I’m just trying to fit in”  We can say, “If the other kids told you to murder someone or commit suicide, would you?  We don’t do what jerks or losers do.  We’re better.  We (last name) set higher standards.
  • They’ll say, “You’re just forcing me; you’re just blackmailing me.”  Answer, “Yes.  Of course I am.  I’m showing you how much I care about teaching you good behavior and what behavior I allow in my personal space.  I’m showing you that good behavior is so important I’m willing to make you unhappy.  Usually I try to make you happy.  There’s a price you pay for getting what you want from me.”
  • They’ll say, “I can say what I want.  It’s free speech.”  Answer, “Actually, there’s a lot that we as a society have decided you cannot say, like joking about carrying a bomb on an airplane or insisting you can play ‘Words With Friends.’”  Answer, “What you’re really arguing is that there should be no consequences for your being nasty; that no one should get upset when you’re a jerk.  I’m saying that there are consequences for expressing yourself any way you want.  People might not like you; people might not want to do nice things for you.”
  • Some other ideas to share with them
  • Treat the people you’re closest to, the nicest.  You know you have to be polite with strangers, teachers and cops.  Be even nicer to your parents.
  • If kids are left to create their own society, without wise adult input, you get “Lord of the Flies.”  Read it.  Would you like to be the target of those tweens expressing the worst of themselves?
  • No matter what we do, our kids will grow up disliking something about the way we raised them.  So what?  Say, “Do differently when you’re a parent.  Be prepared to be shocked when your kids protest about you even though you think you’re a wonderful parent.”

Even if they’re better debaters, require the behavior you want.  You don’t have to convince them you’re right or to get their permission or acceptance for your standards before you demand compliance.

Signs that you have a real problem child. It's a bad sign when children fight to the death to resist reasonable rules of polite, civil behavior.  Civility requires some effort compared to selfish, spoiled behavior and childish temper tantrums to get their way.  Therefore, I expect kids to push back at first.  Tell them that this battle is a waste of their precious time.  Encourage them to put their energy into struggling to succeed in school, to develop good friends, to prepare themselves with skills for being effective adults living a wonderful life.  If they still focus on fighting us, they have a real problem

What if you get no support from a bullying spouse? Again, this simply adds to the degree of difficulty.  Two very bad situations are if your spouse actively encourages and participates in abusing you, or if, for example, your extended family culture supports male children in abusing females.  Stand strong and openly set high standards.  If they won’t change, you may have to get rid of them.

What if you’re just beginning to set standards now that they’re teens? Of course, it’s always easier to start when they’re young.  If you let them get away with mistreating you when they’re five, you’re setting yourself up for a very big problem when they’re fifteen.  If you’ve let an older child grow up to be a rotten teen, don’t hesitate to learn from your mistakes with the younger children.  You can be open and honest, “I was wrong when I allowed your older brother or sister to act rotten.  I’m sorry I let them grow up spoiled, selfish and arrogant.  But I’ve learned and I’m doing better for you.  I know it may seem harder on you, but you’ll be much better for it.”

Prepare your children for being adults in a world where bosses and spouses won’t be permissive and all-forgiving.  They will require high standards of behavior.  They won’t plead with you and negotiate forever and neither should will I.

If your children have already become teenagers who think they’re entitled to do what they want, set boundaries immediately, as long as they’re under your roof.  And then demand good behavior toward you when they move out on their own.

Teenagers do things behind our backs.  They hide things from their parents just like we did.  But suppose they’re involved in cyberbullying?  Even if they’re not the original perpetrator, suppose they simply get drawn in to pile-on? Are we liable when they’re cyberbullies?

Sometimes, people make nasty, sarcastic, critical remarks to a friend about someone else but they don’t expect it to get forwarded to everyone at school.  Lesson learned, I hope.

But how about our children being relentlessly nasty and vicious to everyone they don’t like on social networks?  How about if they tell people to kill themselves?

How about our children sending obscene remarks to lots of people under the name of someone they don’t like?  How about our kids asking people to pile on to call someone they don’t like obscene names?  How about our teenager setting up a fake Facebook page in the name of someone they don’t like, filled with altered pictures of the person, a fake history and rants about all the other kids at school?

About 50 percent of teens with internet access report having been bullied online.  About the same number report doing the cyberbullying.  More than one in three report having received cyber threats.  Only 10 percent of kids who are bullied tell their parents.  Only 15 percent of parents know what their kids doing online, especially on social networks.  Of course, these numbers are rough estimates, but in my experience, they’re low estimates.

If these things are done at school, schools will get involved.  What might a permanent record of these actions do to your teenager’s chance of getting a good job or getting accepted into college?

If the cyberbullying is done from our home computers, the school will probably not get involved.  But the police will.  And our liability as parents will be increased.

Notice, I didn’t approach cyberbullying as a moral wrong.  We grownups know that.  But how far would we go on moral grounds to stop cyberbullying by our children if that meant a pitched battle with angry teenagers.  They will object because we’re spying on them or we’re stopping them from joining some “in-crowd” they desperately want to belong to.

So I approached stopping cyber bullies by asking about our liability.

Suppose the bullied kids and their parents go to the police about our children as a cyber bullies?  Do we want the police coming to our door?  Do we want to defend ourselves by saying that we didn’t know?

Suppose the targets file a suit against our children and against us for damages?  Even if we win, how much money will the lawyers cost?  How will we stand the publicity on every television and newspaper in town?  Suppose it goes nationwide?

The lines of responsibility are in flux now because the area of law is so new.  We don’t know where a judge or jury might come down in our case.

Suppose the target of our children’s venom commits suicide or gets a gun to wreak vengeance?  Suppose we could lose our house in a civil suit?  Suppose we could go to jail?  Does that change our willingness to limit the freedoms our children want when they’re living in our home and using a computer we bought?

The bottom line is that we’re responsible for our children.  They live under our roofs.  We must know what they’re doing.  They don’t have privacy.

If we don’t set limits when they’re younger, they’ll grow up to be teens who think they can do whatever they want.  They’ll know they can wear us down if we try to limit them.  Even though we may pay the price.

If they’ve become teenagers already who think they’re entitled to do what they want, we’d better set boundaries before they do something that can ruin our lives as well as theirs.

Being open to suggestions from your team is an important part of being a good leader. But don’t be bullied by whining complainers who always find fault, no matter what you do.  They’re not interested in improving teamwork or performance in the workplace.  They’re interested in feeling superior and in bullying and controlling you by getting you to try to please them.

For example, Claire is a dynamic manager who wants to resolve problems and get results through team effort.  She asks for input and strives to incorporate it.

Heather was an unhappy employee who always found something to complain aboutShe was never pleased; nothing was ever good enough.  She was demanding, abusive, nit-picky and delighted in pointing out when Claire had, once again, failed to please her.

No matter what Claire did, Heather found something to be angry about.  She always had reasons and justifications for her criticism. Heather complained bitterly and encouraged the rest of the team to express their unhappiness and to harass Claire as well.  Heather’s small clique also gossiped about and was disdainful of Claire’s efforts.

When Claire had accepted the idea that she should make Heather happy, she gave Heather control of the whole team.

Heather was a manipulative bully.  She used her unhappiness to dominate Claire and the team.  She was haughty, sarcastic and demeaning.  She acted as if everyone’s job was to satisfy her every whim.  She was like “the belle of the ball.”  You can imagine her as the leader of a clique of snotty high school girls.

The first question most people have is, “Why didn’t anyone stop this long ago?”  Usually, there are two reasons:

  1. As in Heather’s case, her previous manager was conflict-avoidant and had allowed Heather to control the team.
  2. Many managers naively believe that happy employees are always productive employees.  These managers assume that if they give all employees what they want, they will build high morale and encourage teamwork.  They think that employee satisfaction is the way to increase performance and elevate attitudes and behavior.  Instead, they usually encourage a few selfish, spoiled brats to victimize the rest of the team.

Heather’s unhappiness, verbal abuse and negativity triggered a pattern in Claire that I call “self-bullying.”  Claire assumed that if she were a better manager, Heather would be happy.  Since Heather was unhappy, Claire thought she wasn’t good enough.  Her self-doubt and self-questioning increased, and her confidence and self-esteem were erodedShe felt defeated.

With coaching, Claire stopped assuming that every one of Heather’s complaints was worth satisfying.  She saw that Heather used her unhappiness and negativity to control people.  Heather was like a bucket with no bottom.  No matter how many times Claire did what Heather wanted, she’d never be able to fill the bucket.  Heather’s unhappiness was not Claire’s faultHeather wouldn’t be pleased, no matter what was done for her.

Claire’s big lesson: Bullies don’t take your acquiescence as kindness.  They take your giving in as weakness and an invitation to grab for more.  If you enable them, they’ll be toxic to the whole team.

Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

It’s natural to respond to employees going through personal crises or enjoying tumultuous events, such as marriages and births. But have you volunteered to serve as therapist to some of your most troubled employees?  If so, have you asked the rest of your staff if they like your new role?

For example, Joe spent much of each day talking with people on his large team about their personal problems.  He thought his tender ministrations could turn anyone into a stellar performer.

Joe was proud that he was a caring, people-person; a friend.  He wasn’t an insensitive, bullying, abusive, slave driver.  He wanted his team to be a family.  He expected success as a result of his people-centered approach.

However, I saw that it was the same few unprofessional performers who always needed Joe’s support and care.  For example:

These four had chronic problems that spread their unprofessional behavior and prevented high-performance.  They weren’t solid performers who maintained their professional demeanor and productivity despite being distracted by joyous events or suffering from personal turmoil.

Joe had created a culture of entitlement.  He had to micro-manage them for them to be even a little productive.

Most of the solid performers still on Joe’s staff were looking to leave.  They felt harassed, stressed, abused and abandoned while he was doing therapy on those four underperforming employees.  Joe’s peers thought he should be reprimanded because his department was a bottle-neck.

Joe finally saw his problem and moved to fix it.  Over time, through evaluations for both productivity and behavior, he held everyone on his team accountable.  Despite the chance Joe offered them, three of the needy people did not begin to produce better or stop infecting the rest of the team.  They continued to drag down the behavior and performance standards of the team.

Typically, when people have been given many special privileges, they sue when they stop getting catered to.

However, in this case, Joe got some gifts; one of the people needed the job and started performing, two left of their own accord because the environment had “turned hostile,” and only one had to be terminated.  That person sued because of Joe’s “harassment.” But Joe had acted and documented appropriately and was vindicated.

Joe is unusual.  Most rescuing meddlers don’t change.  They’re addicted to the meddling role.  Similarly, most passive-aggressive or conflict-avoidant managers don’t change.

Re-read your job description: It probably doesn’t ask you to victimize most of your staff by catering to the emotional and psychological needs of a few people in the workplace.

Remember what Mr. Spock, from the original Star Trek, said, “Don’t sacrifice the many for the sake of the few.”  Mr. Spock was always right.

Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

Should we confront our toxic parents or not?  Well, it all depends on us, them and the situation?  But here are some guidelines we can use to decide what we want to do. And what’s the “right time, place and way?”

Should we confront toxic parents?  It depends on what we hope to gain from the interaction.

  1. Don’t use the word “confront” on ourselves. It’s a dirty word that bullies use to get us not to protect ourselves and not to set our boundaries.  Bullies demand infinite forgiveness and unconditional love – but from us only; not from themselves.  We must “protect ourselves” and we must “set our boundaries.”  That’s a much better way of saying it.  Notice how “protecting ourselves” and “setting our boundaries” are good and necessary actions.  And if toxic, bullying, abusive parents keep trampling our boundaries, we have to ask ourselves, “Why are we with such jerks and control-freaks?  Why are we presenting our throats to vampires?  Why are we still letting hyenas feast on us?  Why do we let sick people vomit on our feet?  Why do we allow them in our space?  Why are we in theirs?”  Protecting ourselves is a more important value than not hurting the feelings of toxic people or not getting them upset or not making a scene or not upsetting the family.
  2. Do we hope that “protecting ourselves” will change relentless bullies? Maybe when we’re young and they’ve just started, we might hope that standing firm and saying, “No!  Stop!  Sit!  Stay!” will change them.  Or maybe we might have succeeded by hitting them with a rolled up newspaper or biting them on the lip to show them who’s the alpha dog.  But toxic parents have been mean, nasty, vicious predators for as long as we’ve been alive.  A little kid really can’t resist them or change them.  So by the time we’re middle-aged and they’ve been hurting and bullying us for over 40 years, we can release the hope that we’ll change them.  I’ve seen toxic parents remain bullies even after near death experiences or being cut off from their grandchildren, although those two circumstances are the only ones I’ve seen effective in the rare cases of toxic parents who have changed.  Standing up for ourselves probably won’t change them.  But we can give it one more shot if we want to.
  3. Do we hope that we’ll feel better or more powerful after we stand up for ourselves? We may and those are great reasons for defending ourselves and enforcing consequences.  Words are not consequences; words without consequences is begging.  Only actions are consequences.  Take power. Don’t wait for jackals to empower you.
  4. Will we speak up in private or public? We usually think of saying things in private the first time someone bullies us.  But after a private talk, relentless bullies will think they can ignore us since we’re defending ourselves in private and they’re attacking us in public.  Therefore, we have to speak out in public. Don’t let a lie or an attack or a put-down or sarcastic criticism pass unchallenged.  We can protect ourselves in the moment, in public by saying, “That’s not true.  That’s a lie.  You’re still a bully and I won’t put up with bullying any more.”  Don’t debate or argue whose perception is correct.  We stick with our opinion; we’re the expert on us.  Make them leave or don’t stay with they if they don’t change.
  5. Might protecting ourselves change the family dynamics? Too many families hide the truth and live on lies.  Too many families protect bullies and perpetrators because “That’s just the way they are” or “We have to put up with abuse because it’s family.”  No.  We don’t repay a debt to toxic parents by being their scapegoats or whipping posts because they once gave us food along with abuse.  Don’t collude with these crimes.  Speaking out can change the dynamics.  Test everyone elseWe’ll find out who wants to be friends with us and who wants to repress us – for whatever reasons.  We’ll find out who we enjoy being with and who we won’t waste precious time with.
  6. Should we say something if we’re witnesses? Definitely.  Be a witness to these crimes, not a bystander.  We can protect other people we see abused.
  7. Will protecting ourselves set a good example for our children? Yes.  And it’s crucial for us to set great examples.  Be a model!  Don’t sacrifice our children on some altar of “family.” Protecting children is more important than any benefit they might get from being with toxic grandparents.
  8. What’s the “right time” to speak up? If we hope to change toxic parents, the “right time” and the “right way” can be considerations.  But for any other reason, the time to speak up is always “NOW” and the place is always “HERE.”
  9. Should we talk to our parents in a safe environment with our therapists present? The first step in stopping bullies is connecting with our inner strength, courage and determination.  We are the safe place in any situation!  We’re adults now.  So what if they attack us one more time.  Don’t be defeated.  Look at them as predators or jerks and score them “failed.”  We’ll feel much stronger if we say what we have to say firmly and then be strong and apply our consequences when they attack us.  If people aren’t nice, don’t waste time on them.

Notice that all these considerations are about us and our judgment, not about the right way to convert toxic parents.  It is about us and the personal space we want to create and what behaviors and people we’ll let in.

How can we still relate to the nice people in the family? I think that we can only relate to those who want to have a wonderful relationship totally separate from the toxic parents.  That is, we’ll talk to the nice and fun ones, text them and see them on our own without our toxic parents being part of that.  Is that sneaky?  No.  That’s just cleaning up our homes and sweeping out the crud.  And not allowing it back in.  Tell the good relatives what’s going on and see if they want to have fun with us.

What if we don’t act dignified in protecting ourselves? We have to stop expecting ourselves to be perfect and stop bullying ourselves.  Of course we won’t be skillful at first.  But the more we practice standing up for ourselves, the more skilled we’ll become.  Which is more important: protecting ourselves or looking dignified?

We each make our own decisions and choices. Now we can make them with a better idea of what’s motivating us and what’s likely to happen.  If we try to talk with them one more time and they attack us again, maybe that will be our last attempt to carry the burden of making a good relationship possible.  Maybe now it’s their turn.

We must ask ourselves, “Are we doing all the work of self-analysis, apologizing, appeasing, communicating and being perfect?  Are we wasting our time trying to turn hyenas into vegetarians?” If we don’t defend ourselves in public when hyenas attack, we’ll only encourage them to go after us more.

We must listen to our pain and trust our judgment.  We must trust our accurate opinion of what predators will do – they will attack us when they want.

Some toxic parents simply attack us relentlessly.  Others lure us close with overtures of friendship or claims that they need us to help them now that they’re old only to attack us when we come near.  These tactics are like those of a pervert trying to lure a little girl intro his car.  Don’t get into a pervert’s car!

“Create an Isle of Song in a Sea of Shouts.”  And don’t let anyone dump toxic waste on your Isle.  Create a better life with better people in your space.

How’s this for a challenging assignment: You’re the new manager of a 14-person team that’s been together four years.  During your first two days with the team, nine people come to you one-to-one and complain vehemently about two team members, Laura and Frances. They’re angry: Laura and Frances come in late, leave early, ignore assignments and are sarcastic and nasty.

Supposedly, Laura and Frances claim they’re the best employees and, therefore, entitled to set their own schedules and to offer their honest opinions to improve the others.  And your predecessor didn’t do anything to change that behavior.

The situation outlined above is real; only the names have been changed to protect the guilty.  The manager of the team involved stepped up to the challenge and the resulting change was well worth it.

Beware of organizations that are proud they never fire anybody.  Destructive entitlement and deadwood will accumulate.  When results matter, good workers will be forced to work around their unproductive and difficult co-workers.

If you’re leading a team with members who believe they’re entitled to do whatever they please, don’t ignore the problem.  You can change a culture of entitlement in the workplace but understand at the outset that fixing things will require courage, strength and perseverance.

All tactics are situational.  Expert coaching and consulting can help you create and implement a plan that fits you and your organization.

We grow up testing ourselves; “Are we good enough?  If not it’s our fault.  Did we succeed; we still could have done more.  Did we fail; it’s our fault.”  Testing ourselves is a motivation strategy, “Figure out what’s wrong with us and improve it.”  And behind it is the hidden message, “We’re defective and we’d better work at improving and perfecting ourselves every minute or no one will want us and we’ll fail.” The strategy may work for us when we’re children, but it’s self-defeating when we’re adults.

We do grow up; we do get free of our families; we do get jobs, lovers, our own children.  That seems to prove that the self-testing strategy works.  Since we’re obviously still a long way from being good enough, so we’d better keep questioning ourselves in order to improve.

However, when we become adults, the strategy of always testing ourselves, always finding fault with ourselves guarantees failure.  It stimulates guilt, shame, anxiety, sleepless nights and negative self-talk.  And it destroys self-confidence and self-esteem.  It’s self-destructive, self-bullying.

For evidence, we can look back at our failed relationships.

Think of the times we went with someone when we knew it wasn’t going to work because we had to give up what we wanted, we had to change in order to make another person happy.  We kept asking, “Are we good enough to be liked, to be wanted, to be loved?”  But that didn’t last.

The message of the self-testing strategy is that if only we’d tried hard enough, we could have changed enough to make the relationship work the way the other person wanted.  Then we feel more guilty, more unworthy and we think we have to work harder to change our bad characteristics or personality.

And if we can’t change a pattern, that means we have a great and permanent defect, an evil place inside of us, maybe too much ego, and we’re doomed to fail forever.  And that feeds a vicious cycle:

  • Low self-confidence and low self-esteem --> so we give up ourselves even more --> we pick the wrong people and try to please them by doing what they want --> we fail once again and feel even worse --> our self-confidence and low self-esteem plummets -->…

In addition to failed loves, the same pattern exists for many failed friendships we tried to maintain with the wrong people.

So what can we do to find love and relationships that fit?

Instead of testing ourselves, we can test the world.

  1. Act like we are and set high standards for behavior we want. We’re reasonably good, nice, decent people.  Therefore, in addition to participating in the other person’s activities, ask the other person to participate in ours.  Don’t justify our standardsBe behaviorally specific.  Ask for more than vague words like “kindness, respect, appreciation, love.”  Simply say, “No yelling, no hitting, no threatening, no relentless sarcastic blaming, no controlling, no public humiliating, no demanding perfectionism.  Instead, speak softly, negotiate about what we do, give in and do what I want sometimes for no reason, keep disagreements private and my sense of humor counts.”  We can fill in the rest of our lists from what we got or didn’t get in previous relationships.
  2. To increase confidence and self-esteem, test the other person. If they act the way we want, they can come a step closer.  If they don’t, we move them a step further away.  If they’re relentless boundary pushers or they violate one of the big boundary lines, “one strike and they’re out.”  Notice who has control of the distance; we do.
  3. “Create an isle of song in a sea of shouts.” Rabindranath Tagore said that decades ago.  I agree.  We were told that if we insist on our high standards and what we want, we’ll end up alone.  “The only way to get someone is to lower your standards.”  Nonsense.  Of course, in all relationships we make agreements and we don’t always get our way, but we must not lower our important standards.

Now that we’re adults, now that we’ve been in and out of relationships in which we gave up our true selves, we’ve learned that we’ll never get the love we want if we fill our space with inappropriate, abusive bullies.  We’ll never get what we need if we give up on ourselves.  We’ll only get what we need, we’ll only find someone who loves us for ourselves if we act like ourselves and test the other person to see if they like that.

Of course the other person has free will also.  They can stay or leave if they want.  But if they leave because they don’t want to live up to our standards or they think we’re incompatible, we have to get over the emotional pain and be thankful that our isle is clear for someone else who wants to be with us as we are.

Only one of many examples: A homely, awkward girl with a wonderful personality and spirit.  Of course, during high school and college she was rejected by all the boys who were looking for cheerleaders.  As much as she wanted to be wanted, she knew in her heart that she didn’t want jerks like that and she wasn’t going to abandon herself in order to please one. Then she met someone who was worthy of what she wanted.  And wonder of wonders, he was hot for her, body and soul.  They’re still enthralled with each others’ unique greatness and with their fit with each other.

How can we improve if we’re not always testing ourselves?  It’s simple, although not necessarily easy.  We know when we haven’t lived up to our standards, when we’ve done or not done something we should have.  We don’t have to beat ourselves up in order to apologize, make amends and do better next time.  We simply dedicate ourselves to that task.

So we mustn’t give up on ourselves.  Test other people; some will stay and some will leave of their own accord. The real power is in our making our choice; who do we want to send away and who do we want to keep on our isle of song?  Only then will it truly be our isle and our song.

Many people wrote and called for coaching after last week’s post, “Stop Bullies Who Demand their Way.”  Although their circumstances varied, their fundamental hesitation was the same: “How can I defend the behavioral standards I want if that means angry confrontations with my blood relationships?” Some common situations were:

All the callers recognized that continued, long-term exposure to those bullies would destroy their own and their children’s self-confidence and self-esteem.  They could see how the bullying was causing sleepless nights, anxiety, nail-biting, discouragement, negative self-talk and even depression.  Their children’s school work suffered.  They could see their children either being beaten into submission or adopting bullying as their own strategy for success.  So why didn’t the adults act?

Some were afraid of the economic consequences of resisting spouses, parents or grandparents with money.  Some were afraid the bullying would increase.

However, most were afraid that if they objected to such treatment of themselves or of their children, they would split the family into warring groups or have the whole family turn against them.  Most were embedded in cultures that reinforced the idea that “family is family” and “blood is the most important thing.”  Most thought it was morally wrong to say “No” to elders or relatives.

They had tried everything they could think of: understanding, reasoning, sweet-talk, begging, bribery, appeasement, the Golden Rule and threats but nothing had been effective in changing the bullying behavior.

So they were stuck, knowing they were tolerating bullies and behavior that was harming them and their children.

Their hope was that I could provide a magic technique to convert those adult bullies into nice, sweet, kindly relatives; the loving, caring, concerned relatives they thought they’d have.

But they had already tried all the “magic wand” techniques and discovered that those family bullies wouldn’t change.  After all, from the bullies’ perspective, why should they change?  They’d gotten away with being abusive, demanding bullies for years; they got their way so why change?  They were beyond appeals to conscience or to considering the feelings they were hurting.

I’ve seen bullies like that have near-death experiences due to cancer or accidents, and still resist changing.  They’ve mastered brutality as a strategy to get what they want from life.  By now, it’s all they know.

In my long experience, each successful client had to face a difficult choice and make a different one then they had before.

They had to support good behavior instead of bad blood.

They had to change their inner questions from, “How can I fit in?” or “How can I do what I’m supposed to?” to a question of “What behavior will I allow toward my children or in my space, no matter who the perpetrator is?”

They had to insist on good behavior toward themselves and their children, even if that meant challenging the previously rotten family dynamic.  They had to become models of the actions they were preaching to their children.

The first step in creating a bully-free personal space is always for us to rally our spirits; to become strong, brave, determined and persevering.  Endurance endures.  Then we can make effective plans, take skillful steps and get the help we need.

We can begin a little soft, but bullies inevitably force us to become firm.  Sometimes that meant denying the perpetrators access to their children.  Sometimes that means leaving when the bullying starts.  Sometimes that means standing alone and being a scapegoat.  But often, when we insist on good behavior, many members of the family will also step up to the higher standards; they’ve simply been waiting for someone to take the lead.

In all cases, we have to fight the culture we’re embedded in.  Plans have to be developed that fit the specific situations we’re in: are spouses on the same page, how bad is the economic dependence, how far away do we live?

But in all cases, we must hold out to ourselves and our children a better culture, in which people behave with caring, kindness and respect to each other.

We have to overcome our fears that we’ll be alone; fears that in the end, the only people who stand by us are family, so we have to pay the high price it costs to maintain relationships.  However, we’ll discover that by clearing brutality out of our space, we’ll open up space for people we want to be with.

When is guilt bad; when is guilt good?  When is it a normal, healthy emotion and when is it harmful?  Most people try to answer these questions the wrong way.  And they forgot to consider how bullies try to use our guilt to harass and abuse us.  Most people analyze whether the guilt we feel in a particular situation is right, is what we should feel because we’re behaving or behaved badly, is normal because the average person should or would feel guilty for acting the same way. But let’s stand the approach on its head.

Let’s not judge the actions and situation by some external standards of right or wrong.  Instead, let’s look at guilt as if it’s a force for motivation, as if the purpose of guilt is to get us to do differently or better, as if we keep replaying the guilty feelings until we act to make things better, until we live up to our own standards.

When I think this way, the picture is much clearer.

  • For most people, “bad, unhealthy, useless” guilt then becomes a major form of “self-bullying” that’s a waste of time.  We’re not proud of ourselves.  We run ourselves down, beat ourselves up, feel ashamed and harm ourselves.  Or we cover up the guilt, declare ourselves innocent and blame the other person.  We become righteous and indignant; it’s not our fault.  Or we wallow publicly in guilt, looking for sympathy.  But we don’t do better.  We keep repeating the actions we feel guilty about.  Wallowing in guilt, perfectionism and continued self-bullying increases stress and leads to loss of confidence, low self-esteem and depression.  And, eventually, we may even get a thrill from self flagellation.  We’ll resent people who take the fun out of our misery.
  • “Good, healthy, effective” guilt leads us to do something productive.  We stop procrastinating, get over addictions, act better toward people, set boundaries we need, live up to our highest standards and make amends.  Some examples: we apologize for being nasty to our kids, spouse or partner and don’t do it again; we do the difficult chores at home or work that we’ve been avoiding; we give more generously to those in need; we pay our share; we return the stuff we’ve borrowed; we stop making sarcastic and catty remarks about our friends’ clothes, habits children and struggles to lose weight.  We know many specific situations in our own lives.
  • What if people don’t feel guilt when they should?  Looking with this perspective, we can see them as not motivated to change and as being aboveboard at it.  I can trust that they don’t have the standards I do.  Good.  Now I know that I have to protect myself against them.  Many bullies act ashamed and contrite.  They promise to change and they bring candy, flowers and sweet words.  I look at the behavior.  If they don’t change, I wish them well in their therapy and rehabilitation, but I won’t go on that roller coaster ride with them.  The pain is too much.  From them, I have to protect the island my kids and I live on.  I vote them off our island, no matter what the relationship and their suffering, promises and claims that I owe them so much that I should allow them to abuse and brutalize me.
  • How do bullies use our guilt?  Predators are always on the attack.  They try to get us to question the purity of our motives and past behavior.  Stealth bullies are especially effective at this.  Once we start questioning ourselves, our imperfections, self-doubt, negative self-talk, self-hatred and self-loathing will keep us stuck; weak and easy prey.  We won’t have the strength, courage and perseverance to stop them.  Before bullies would admit they need to change, they want us to waste our time trying to be perfect according to their standards.  For example, see the case studies of Carrie, Kathy and Ralph responding to guilt-tripping bullies in different situations in “How to Stop Bullies in Their Tracks.”
  • Guilt is over-rated as a motivating force.  When we’re kids, we all try guilt to get us to do what we don’t want to.  Then we become afraid that if we stop whipping ourselves, we’ll become lazy, immoral and unfeeling slugs and failures.  But as adults, we can transition to motivation strategies that depend on the desire to do what’s good and right, and makes us joyful.

Joining our highest standards to our passion creates a different one of us, gives us a different motivating force and creates a different world for us.  Yes, that’s a big change.  But it’s a change we’ve hungered for.

How different our worlds would be if we stood up for ourselves, our families and what’s right because we are passionate in service to our best and strongest, not ashamed and guilty of what we did wrong?

Verbal harassment, bullying and abuse; put-downs, lack of respect and cutting out can destroy confidence and self-esteem.  Disparaging and demeaning remarks; ostracism, backed by righteous, sneering, superior judgments can be devastating to children.  But they’re no less severe when done by adults to adults. A Mother’s Day article in the Wall Street Journal by Amy Henry, “What Cards Never Say on Mother’s Day,” complained about the lack of respect that dedicated, full-time mothers often get from other women, “even after four decades of feminism.”  The article had some suggestions for dedicated mothers who still struggle to get respect from working women.

While the article was accurate in pointing out the problem, I think it totally missed the solution. Bullies have used the put-down tactic forever.  Remember all that cutting out with nasty, sarcastic comments, especially through junior and senior high school?  Girls master this technique and boys wield it effectively also.  If you’re not in the “right” group you’re scorned and shunned relentlessly.  Even current celebrities like Miley Cyrus, Demi Lovato and Taylor Lautner talk about being the targets of this type of bullying in their school days.

Of course putting-down and cutting out rotten.  But it’s not only kids who do it.  As Amy Harris points out, working mothers often give no respect to women who stay home to be full-time mothers of their children.

Don’t waste time analyzing why people put-down others.  That path won’t get you anywhere.  Don’t waste time wanting laws to prevent people from putting down others.  A legal solution also won’t get you anywhere except in the case of public statements about people in certain protected categories.

The real solution lies in you.  When other people don’t respect you, look at the source and the possible consequences.  Don’t take it personally, but also don’t let it go by without saying or doing something in return.

So, what can you do?  First, you have to be strong in your own judgment of the path you’ve chosen.  Being a full-time mother is a wonderful path.  Work is necessary, but for most of us raising children is our most important and fulfilling task.  I hope your children will grow up wise enough to appreciate your dedicated mothering when they’re adults.  Not because you made a great “sacrifice” but because you made a wonderful, life-affirming choice and the children you love could reap the benefits.

Instead of taking other people’s judgments personally, go through the world testing other people to see if they rise enough in your estimation for you to keep them on your island.  I hope you find wanting anyone who puts you down for choosing to be a full-time mother.  Their choice to put-down mothers shows their lack of good sense.  Don’t allow the judgment of people without good sense to be important to your confidence or self-esteem.  Don’t let their judgment cause you self-doubt or negative self-talk.  And don’t let them stay in your life.  Instead, surround yourself with people who champion mothers.

I also said that you shouldn’t let their put-downs pass.  Stopping bullies begins when you understand that real-world bullies don’t take your politeness or minimizing or ignoring them as a sign that you’re morally superior or inviting their friendship.  Relentless bullies aren’t stopped by minimizing, ignoring, begging, bribing or appeasement.  Dedicated bullies take the Golden Rule as a sign that you’re weak and also as an invitation to prey on you more.  Doing nothing when you’re the target of relentless bullies is like holding up a sign saying that you’re a victim.

Almost every woman I’ve ever talked to who was taught by a well-meaning mother that she should feel sorry for the inner emptiness, low self-esteem and inner pain of the nasty girls who hurt them that she should ignore and rise above the catty remarks and hatred, now regrets their passivity.  They feel keenly their lack of empowerment and bear the scars of their supposedly virtuous martyrdom.  They wish that their mothers had trained them to fight back skillfully; verbally or physically.

There are many tactics you might try in response to put-downs; depending on you, them and the situation.  Some mothers form their own cliques of supportive mothers.  Others write responses on cue-cards and memorize them for delivery at the right moment.  Some responses are sarcastic put-downs directed toward the women who don’t appreciate mothers or who aren’t satisfied and even joyous with the opportunity to raise children.  Others merely comment on lives wasted at work.  Others use pity: “I’m so sorry that you’re the kind of person who’s not fulfilled and doesn’t set a better example for your daughter (or son).”

I want to recognize an important truth that we often overlook.  We know that we’re doing the right thing successfully when some people (“jerks) don’t like us and scorn our work and its value.  People who put-down full-time mothers fall into that category.  Don’t care what they think; don’t desire their respect.  Instead, get them off your island and let them know it.

Self-bullying perfectionism can suck the joy out of success and ruin our lives.  It’s one of the worst forms of negative self-talk. We know that harassing, abusive, inner voice that focuses only on what we didn’t do perfectly according to some old standard that was shoved down our throats when we were children.  It has the most horrible, bullying tone when it picks on our emotions, spirit and flesh.  It’s all-or-none when it reminds us of the 1% we didn’t do perfectly according to our parents’ standards for us.  It’s full of should ‘a, could ‘a, would ‘a.

It makes us 100% responsible for every problem; it points out how we never do enough, give enough, say enough.  It’s demeaning, smug and sarcastic.  It stacks up every mistake we ever made or failure we ever had.  Of course it knows every hot button and self-hatred trigger we have.  It can generate blame, shame and guilt in an instant.

The effects of perfectionistic self-flagellation are obvious – increased anxiety, stress and depression; a sense of failure even in the midst of success and happiness; a foreboding about the future that leads to desperation and panic; insecurity, self-doubt, lack of confidence and low self-esteem.  Especially debilitating is the internal argument with the side that puts us down relentlessly and the side that tries to defend us – usually weaker and defensive, especially when we’re tired or getting sick or alone and lonely.

Perfectionism guarantees inner emptiness, pain and self-loathing.  No matter how much we succeed, no matter how much we’re praised, it’s never enough to heal our inner wounds.  That inner voice always reminds us that we’re imposters, failures who’ll be unmasked eventually.  We’re like hamsters spinning our wheels; afraid that if we slow down, disaster awaits losers like us.

Nit-picking perfectionism turned outward can help us succeed by harassment, bullying and abuse of others.  But turned inward, it’s an incapacitating method of judging our self-worth.

Whether people in our childhoods were simply mean, nasty and rotten; whether they thought they had to protect us from the character flaws they saw in us; whether that was the only way they knew how to express love and caring, or how to motivate us doesn’t matter much now that we’re adults.

Once we’ve overcome the internal war over perfectionism and how to motivate ourselves, we can decide what we think about them and how we want to interact with them now, if at all.  We set the standards of acceptable behavior and how people talk with each other – about what and when.  We’re in charge of our adult personal spaces.

The real work is not about forgiveness; it’s about taking charge of our lives according to our own standards.

Those relentless, childhood put-downs and bullying by our parents, siblings, classmates or other people led us to split into two warring sides.  One side took on the perfectionistic, self-bully voice; we continue beating ourselves down long after we’ve left those people or even after they’re dead.  The other side argued and defended us against the attacks.  It champions our success and tries to affirm our strength and a wonderful future that’s possible.  It often asserted itself by making us mutiny against what those tormentors told us to do; whether that’s really good for us or not.

In my experience, there are many paths to overcome self-bullying perfectionism, but they all lead to a similar goal.  The goal is to heal the wound of the original split, end the war and create one centered, adult part that coaches us to choose the future we want to create and to pursue it with determination, courage, perseverance and grit.

When we accomplish this, our paths open up.  Our internal self-talk stops being negative and becomes encouraging and strengthening.  We develop realistic goals and expectations.  We motivate ourselves by desire for the future we want instead of by avoiding the pain of old wounds lacerated.  We decide what’s good enough.  We and can enjoy our success and happiness.

Should you tell your children about your toxic parents, their toxic grandparents?  What should you tell them and how? Imagine that your parents no longer abuse you physically or sexually, but they still demean you, scapegoat you, ignore or scorn you, make nasty, hostile, sarcastic remarks and put-downs, and let you know that you’re not good enough.  No matter what you do or don’t do, you’re wrong.  They take charge of your life when you see them and break appointments whenever they feel like it.  Their wants and feelings are the center of the world and you don’t count.

Imagine also that you used to think that if you told them, in just the right way and at the right time, how hurtful their treatment was and is, they’d stop.  Or that you used to think your job was to rise above that treatment because they’re your parents, they’re getting old, they’re suffering, they deserve a little peace and happiness, and you owe them.

When can you stop trying to build bridges?  When can you cut off communication?  When can you tell your children why?

Harassment, bullying and verbal, physical and sexual abuse is usually multi-generational.  Families help perpetuate the abusive behavior by keeping secrets and telling lies.  If you give them a chance, your parents will likely do to your children what they did to you.  The old wounds still throb even if your parents are nice sometimes.  They still bleed when your parents repeat the same old treatment even now.

When you grow up, you may vow to break the cycle and treat your children better, but how can you protect them from the example they see of their grandparents still bullying you or them now?  And how can you stop obsessing on your childhood trauma or yesterday’s verbal battering?

Once you’ve tried everything you can think of, every approach, every sweet way of suggesting or speaking truthfully (say, a thousand times) and your parents (or step-parents) still protect each other, perpetuate the lies and tell you that you’re nasty and crazy, I think that’s enough.

Protect yourself and your children, turn your back to them, and create a safe and wonderful island of life for your family.  That means that your parents don’t get on it.

Some suggestions:

  • Always remember the effects on your life and how they tried to crush your spirit.  Don’t let a running, internal debate about them suck all your energy down a black hole.  Stop negative self-talk; it’ll only discourage and depress you, increase self-doubt, destroy self-confidence and self-esteem, keep you fixated and stuck, and take your eyes off the great future you want for yourself and your family.
  • You don’t need more understanding of them.  You don’t need to save them from themselves or each other.  Don’t be their therapist.  Let them fix themselves on their own time and their own bodies; not yours.
  • Spirit counts more than biology.  Start calling them by their first names.  Don’t give them titles they don’t deserve, like “Grandma” or “Grandpa.”
  • Don’t argue or debate with your parents.  You’ll never convince them that you’re doing the right thing.  Bullies always want what they want – to feast on your feelings and flesh.  Simply tell them that they’re off your island.  Take steps to cut off communication.  Change your phone numbers and e-mails.  Move if you have to.
  • Tell your children what’s age appropriate.  They don’t need the gory details when they’re six, but they do when they’re sixteen.  Gather them together and make it a serious occasion.  The framework is that they need to know how to protect themselves and to set standards for their own behavior.  Don’t go into psychoanalytical reasons why your parents did it or why they, and maybe the rest of the family, collude to protect them.  That’s obvious.  You’ll probably have to re-visit the conversation.
  • Be invulnerable.  That’s the term coined by Victor and Mildred Goertzel in their study of the lives of more than 300 famous 20th-century men and women (“Cradles of Eminence,” 1962).  Instead of finding that these highly successful people had wonderful parents, they found that many had agonizing childhoods spent in bleak, troubled homes, including domineering, alcoholic, rage-aholic or neglectful parents. They described the children who succeeded, despite a psychologically damaging childhood, as resilient or invulnerable.
  • Be a model for your children.  Show them that abusive behavior drives people away.  Show them how to stand up to abuse, which sometimes means creating distance instead of being sucked into a battle that ties up your life.
  • Create a new family including new elders; a family of your heart and spirit.  Have so much fun, bring so much joy that there’s not a hole anymore that would be filled with thoughts of biological grandparents.
  • Get an expert coach to increase your determination, perseverance, courage and resilience, and to create tactics for your individual situation.

Your task is to create a fabulous life.  Don’t let toxic parents or grandparents – or siblings or friends – ruin it.  Shine a light on bullies.  Your children need you to show them how to thrive in the face of abuse, cover-ups and lies.

The holidays may be over for a while but family harassment, bullying and abuse because of a favorite child still needs to be stopped.  Typical situations are where the parents:

  • Praise, defend and give the best presents or position in the Will to their favorite child.
  • Put down the rest of the children or designate one as the scapegoat.
  • Ignore the faults of one child while continually criticizing the other children.
  • Cater to the whims of the favorite child and blame other children who resist.

Of course, I’m not talking about the situation where one child has an illness or disability that requires lifetime care, although even in this case, parents can use the rest of the children to serve the needs of the most needy.  Some parents even decide to have a second child as an organ donor.  I’m talking about the situations in which the children are basically okay, but one is selected as the favorite.

In some cultures the favored child is the son who will inherit everything while the daughters are raised to serve the ruling male.  You can hear them say, “If only you did what your brother wants, we’d have peace and be a loving family.”

Other families label one sister as the “good child” who is held up as a paragon of virtue or success impossible for the other daughters to reach.  You know who the “bad” or “failures” daughters are.  You can hear the parents say, “Ah, if only you were as loving, kind and good as your sisters.”

Sometimes, one child is favored because mom and/or dad think that child is the sensitive one.  His feelings count more than everyone else’s.  Therefore, they say, we must organize our schedules and plans around the wishes of that child.  “After all,” they say, “We wouldn’t want to disappoint your brother or hurt his feelings.”

The situation is even worse when the favorite children know they can get away with anything and use the power to bully and torment the other children.  You recognize all those sarcastic remarks that have hidden meanings and can drive you crazy.

But no matter how hard you’ve tried, no matter what good deeds you’ve performed or sacrifices you’ve made, eventually you realize that nothing you do will ever be good enough.  The favorite daughter’s wish that they could do more or slightest effort will be counted and praised more than yours.

So what can you do?

These situations are tough because they’re based on hidden feelings and attitudes, and because they’ve been going on for decades.  It feels natural by now; “It’s just the way we do it.”

Some typical steps people use to get free from the domination of the family by one sibling are:

  1. Inner commitment to break the pattern even if that means going your own way.  Stop your negative self-talk; it’ll create self-doubt and destroy your confidence and self-esteem.  It’s not your fault.  It’s about them and their decision to favor one child over the others.  Your goal can’t be to change their behavior; that’s often impossible.  Your goal is to stand your ground so you can create your own island of good cheer if you have to.
  2. Give people a chance by telling them, in private, what you plan to do.  Line up allies if there are any to be had.  Plan specific actions so you can support each other effectively.
  3. Plan tactics carefully.  Pick your fights selectively; don’t fight about everything.  You know what’s likely to happen.  What will you say or do in response?
  4. Stay calm.  Ignore the little snide comments and put downs that used to drive you crazy.  Don’t argue about the details or the old family history.  Don’t debate who is more worthy or who has suffered the most.  Simply state your needs, standards and decisions.
  5. Expect the bullies to spin the story their way, lie and go behind your back to create alliances and pressure groups.  Prepared to be blamed, labeled and shunned.  Prepare to be cut out of the Will.
  6. Be persistent.  Have real consequences, like not attending or like leaving early.  Words, arguments and logic don’t count; only actions count.  Stand your ground.
  7. Prepare to be surprised.  Often, families will accommodate the most stubborn and difficult person, whether they’re right and fair or not.  You may have to be more stubborn than anyone else.

Get a good coach to help you rally your spirit and plan effective tactics.

Your task is to create a family that honors, respects and appreciates you, a family in which your great efforts are worthy of being honored, a family of your heart and spirit.  That may or may not be the family you were born into.

We all recognize as bullies, brutes (male or female) at work or in our love and family lives who hit people or threaten physical violence.  But more bullies get away with their harassment, bullying and abuse by taking advantage of their victims’ rules about politeness. In her article in the Miami Herald, “It's time to get our behavior under control,” Robin Sarantos uses television’s “House” as an example of rude, inconsiderate, arrogant, discourteous, entitled behavior.  He eats other people’s food, searches his boss’ desk, reads a coworkers email, yells at and blames his coworkers.  And we’re supposed to think he’s funny because he’s a wonderful doctor.

But would you enjoy working with someone like him, who goes into your desk, listens to your private calls, says demeaning things about you, curses, cheats, stabs you in the back and spreads gossip and rumors?  Would you enjoy dating or being best friends with someone like that?

Do you enjoy the family members who come for the holidays or family occasions with their vicious, nasty, jealous tongues?  Do you enjoy exposing yourself to greedy, sarcastic or loud mouthed relatives?

What kind of loving relationship could you have with someone who puts you down, exposes your secrets, harasses you or makes cutting remarks with a smile and a laugh – pretending he’s just having a little fun or claiming that you’re too sensitive or can’t take a joke?

Often, when confronted by their smiling viciousness, we’re confused by the double message and think, “Maybe they don’t know how much what they said hurts,” or “If I say something, it’ll sound whiny or nasty.”  Many of us, when we’re surprised, shocked, baffled and stunned, revert to one of the three primitive human responses: We freeze.  And then it’s too late to protest.  Fear not, those bullies will always give you more chances.

Don’t be blinded by romantic feelings of love, or by family duty, or by your fear of a powerful person at work. Politeness doesn’t stop relentless bullies or psychopaths.  Relentless bullies don’t take your hesitation, politeness and passivity as a kindly invitation to respond with civility.  They take your lack of resistance as an invitation to bully you more.  They’re like jackals that sense easy prey.  The problem is not that they’re ignorant of social conventions: They know exactly what they’re doing: Pushing you around and getting away with it.

How do we know the difference between a relentless, abusive bully and a well-meaning person who stepped on our toes by accident?  It’s easy: Look for a pattern.

Well-meaning people who accidently said something hurtful, feel bad, apologize sincerely, make amends and promise not to do that again.  And they don’t do it again.  The last step is the key one: They don’t repeat the behavior.

Bullies will minimize what they did, or justify their actions by blaming on some fault of ours, or go through many of the steps of apologizing.  But they don’t make real amends and they don’t stop.  When bullies whack us and buy us candy or flowers, they’re simply bribing us to be available the next time they want to whack us.

The initial steps in resisting are easy.  We must react.  We may say “Ouch” or we may ask them nicely to stop.  If they’re well-meaning people, they’ll apologize and they won’t behave that way again.  If they’re bullies, we’ll have to do the more difficult work of being more firm and forceful.  Sometimes we can embarrass them to stop the bullying, but with relentless bullies we have to find real consequences that stop them.

If we ignore or minimize, if we beg or bribe them, if we appeal to their civility and manners, we’re asking to be whacked again.

These smiling bullies and control freaks actually produce more bullying incidents than the overt bullies who use violence.  Stop them or live like a frightened deer while they abuse your mind, heart and spirit.

Bullying cliques (or vicious gangs) are apparent early in life.  They’re rampant in junior high school and high school.  You can see the same type of behavior perpetuated in the workplace.  O, the bullying is more harsh and twisted, and the justifications are more slick, but you can see the same ugly bullies, only in bigger bodies.   1. They’re jealous of other people’s intelligence, talent, skill, potential or success.
  2. They’re insecure and hate or are threatened and scared by differences and get to feel superior when they disparage other people.
  3. They use the clique to gain power, promotions and publicity.
  4. They want to attach themselves to the “in” crowd.
  5. They feel a thrill at the power of making someone suffer or beg for mercy.
  6. They feel justified because the victim did something bad to them.
  7. They feel powerful that they’re in control of punishment and retribution.
  8. Habits – they grew up that way and don’t know any other way to organize their emotional lives or get what they want.
  9. Narcissism and arrogance – “I’m the greatest.  Kneel before me or feel the whip.”
  10. It’s human nature.

What are the reasons you see most often?

Holidays bring out many bullies at home.  You know; the control-freaks who have to have things their way; the manipulative, guilt-tripping, back-stabbing, super-critical, put-down stealth bullies.  For example, Jane has a mother, brother and two sisters who are masters at these techniques.  She used to dread the holidays with the whole family, until she stopped their behavior. It’s funny how often the family of our hearts and spirits is not the family we grew up in.

What goes on in your family?  Do you have examples for the next posts on the holidays at work and bullying children during the holidays? Jane’s mother had guilt-tripped her all of her life.  Her mother’s voice dripped with hurt and pain when she whined, “You never loved me as much as your sisters did” and “You’re so selfish and uncaring, you won’t do the simple things I want for me, after all I did for you.”

Sister #1 always preened and pointed out how her children, husband and house were better than Jane’s.  At the same time, the sister’s husband hated Christmas.  He sounded just like Scrooge, “Christmas is humbug and fake.  I don’t want to waste my time, I won’t give presents and I won’t have fun.”  He was nasty the whole time.

Jane’s brother insisted that Christmas must be done his way; his way was the RIGHT way.  Jane was supposed to make a big spread for him at her house early in the morning, prepare the food he wanted and make her children do the activities he wanted.

Sister #2 bragged about how much more she gave her children than Jane did, and how much better she took care of their mother than Jane did.  She was the best child and she and her children were mom’s favorites.  Also without telling Jane, she invited extra people to come to Jane’s house.  Her husband was okay until he started drinking.  Then he criticized everything Jane did or had.  And he was relentless.

At least, Jane thought, I don’t have elatives that come to stay when I don’t want them or friends who bully me.  And this year, for the first time, Jane is looking forward to an afternoon with the extended family.  That’s because she won’t allow those old behaviors of theirs in her space.

With coaching and the techniques from the book and CD set, “How to Stop Bullies in their Tracks,” especially the staircase technique and the guideline of being as firm as she needed, Jane got over her own guilt and self-bullying, and set boundaries and behavioral rules for her family in her house.  She started two years ago by not getting hurt feelings, by calling it like it is and even being a little sarcastic.

She said to her mom, “Stop trying to guilt trip me.”  When he mother complained, “I was not.  I was simply telling you how I felt,” Jane didn’t argue.  Instead she firmly responded, “I never thought I’d have a mother who tries to manipulate me using guilt.  You’re just like grandma and what she used to do with you.”

We know that everyone talks about how wonderful their children are, and Jane was glad to listen to Sister #1 for a while.  But when her sister kept going on, and brought every conversation around to the inevitable comparisons, Jane finally said, with a smile, “Yes, you’ve convinced me again.  Your children are much better than mine.”  When her sister indignantly protested that wasn’t her intention, Jane didn’t argue about intentions.  Each time her sister repeated her nasty comparisons, Jane simply repeated what she had said.

Jane also laid down some rules without asking their opinions.  For example, she wants Christmas Eve and morning with her children, and their protests didn’t sway her.  She’s willing to give them the afternoon.  Also she no longer allows liquor on Christmas day.

Over the past two years, Jane has been steady about her challenges to her family.  She rarely debated or helped them do amateur psychoanalysis on why they behaved the way they did.  Their better behavior was her test.

She decided which values were more important to her and then made clear that her family had to change or she wouldn’t have them for Christmas.  More important than a family gathering with nasty people, was a wonderful time with her children.  And she didn’t argue with their protests and justifications.

Jane’s progress was not as fast and smooth as I’m telling in this short post, but it was steady.  She’s seen her family change over the last two years and she thinks that this Christmas will be a test for them.  She’s pretty sure that if she stands firm, they accept her rules for behavior she allows in her life.  Mostly she’s eager for the challenge.

We all have bullies in our family.  The holidays seem to bring out the best in some people, while they bring out the worst in others.

Of course, we need to design different tactics to fit everyone’s unique circumstances and the bullying patterns in individual families.  That’s what coaching and consulting are for.  Some people will be sweeter and softer than Jane, while others will be even more frank and straightforward.

Iris’s manager knows everything.  He bullies Iris and her co-workers by being right and righteous; he’s sarcastic and demeaning.  He destroys teamwork by his constant criticism.  There’s never a word of praise, only correction and put-downs delivered in a haughty voice.  Every sentence starts with an unspoken, “Well, stupid, you should know …” or an exasperated, “I’m so frustrated; you’re so incompetent.” He acts superior while he runs down each employee to the other managers or bigger bosses.  He lists their faults and every mistake they’ve ever made.  There’s never a word of praise for their many accomplishments.  He seems to enjoy making each critical, hostile remark.  He says that it’s for their own good; it’ll help them become perfect.

Iris feels chastised, like she’s a child being corrected by a harsh parent.  She’s worked at the company for 15 years; her boss for 5.

What do you think should she do about his bullying?

Iris’s manager’s style of leadership is like the statement attributed to Captain Bligh of the Bounty, “The beatings will continue until morale improves.”  His verbal abuse creates a hostile workplace and it destroys her confidence and self-esteem.  She wonders if there’s a kernel of truth in what he says.  She’s also afraid of protest because he is her boss and she should respect his position, confrontation is distasteful and she might lose her job.

Iris is in a tough spot.  Her boss is a well-known type.  First, he’s a know-it-all who enjoys putting down people.  Second, he’s also the town gossip, dishing the dirt on everybody.  Bullies like him rarely change because of pressure from below.  After all, he does know best.

Doesn’t he sound like some parents we all know who think that the best way to help their children is to pound them relentlessly and embarrass them in public?  Deep down, these merciless parents do feel self-satisfied and righteous. Know-it-all bullies and town-gossips sometimes change when there’s strong, consistent pressure from above.  The pressure must be coupled with, “Change or you’re gone.”  But Iris’s manager has made himself seem indispensible to the bigger bosses, so Iris will have some difficult choices:

  • Be as straightforward as she can with the bigger boss, knowing that her manager will find out and try to get her fired.
  • Go to the bigger boss with most of the team, in hopes that the weight of numbers will sway the bigger boss.
  • Find a bigger boss that she thinks will act wisely and keep her from getting terminated.
  • Transfer to another department or look for another job – which is hard since Iris’s been there 15 years.
  • Take it as best she can until she retires.

Iris should realize that her manager will take whatever she does as mutiny and will try to strike back.  I’ve rarely seen know-it-alls and town-gossips change.  Iris’s in a tough fight.

Coaching and the book, “How to Stop Bullies in Their Tracks,” helped Iris see her boss as a bully.  She realized how skilled she was at work and that she could get other jobs.  She refused to waste 8 hours a day for the rest of her life in workplace-hell.  Her determination and courage soared.

She used the five-step process and decided to go to the big boss.  But the big boss only gave Iris a lecture on how valuable Iris’s manager was.  The big boss wouldn’t even let Iris make her case.

Two bullying bosses were two too many for Iris.  She resigned.  She was surprised when she rapidly received a number of better job offers.

Iris said that the big inspiration for her came when she had a name for what was happening – “bullying.”  That freed her from her self-imposed restraints.  She said that she felt the weight of the world lifted from her shoulders.  She now feels free and alive like she hasn’t for years.

I think that self-esteem begins with actions.  Strategic action (whether it works out the way we hope or not) increases confidence and self-esteem.  Iris got herself out of a situation that she couldn't change.

She was successful.  Notice I say that without any knowledge of the future – whether her new job will be better in the long run.  Success is measured by the right actions you take, not by how wonderful it works out each time.  In the long run, as you keep taking the right actions every day, you'll get more of the results you want.  And your personal and work space will have fewer bullies to bother you or waste your time.
