It can be tough to look one of your employees in the eye and tell them, “This isn’t working.  You don’t have the ability to do this job.”  It can be especially painful when the employee thinks they can. A particularly difficult situation can come when you’ve promoted a good worker to a supervisory role, but they haven’t been able to learn and demonstrate the necessary skills.

It’s tempting to promote very competent workers.  After all, they have good skills, work ethic and know the job.  But the skills necessary to be a productive worker and to be an effective supervisor are different.

Take the case of Jane, a strong, task-oriented, problem solver – especially when she worked alone.

But as a supervisor, she’s a bust.  She doesn’t tell her staff what she needs and seems to delight in harassing them when they do things wrong.  She publicly criticizes anything she doesn’t agree with, loudly and relentlessly.  She blames and attacks others when she’s not successful, and casts suspicion and doubt on people who aren’t her favorites.  She ignores obvious legalities about confidentiality.  She’s negative, bullying and abusive.

Go back to the initial decision to promote her. What considerations went into it and how was the opportunity presented?  The overall perspective on a promotion should be that it’s a trial period.  Anyone moving from worker to supervisor has a lot to learn.  So be specific about your expectations of the employee in their new role and offer to help them make the transition.

Now comes your moment of truth. You have to face the music. Part of being a successful leader is making decisions for the betterment of the whole organization, even when you know your decisions are only best guesses and someone might disagree and have hurt feelings.

Jane needs to be demoted to become a worker again in her previous group or, more likely, demoted sideways so she doesn’t have to face her former co-workers after having been demoted.

The more you promote good workers without carefully examining the capabilities necessary to be a good supervisor, the more you’ll continue having heartache.  The more you avoid evaluation conversations, the poorer will be your results as a people manager.  The longer you allow Jane to victimize her staff; the longer you put off the conversation with Jane, the bigger the problem will grow.

And don’t chicken out by using email to avoid the conversation.

Increasing productivity is relatively easy because you can measure and quantify production, and then respond effectively.  But how do you fix poor attitudes, which you can’t quantify? Actually, it’s not that hard.

A list of poor attitudes typically presented to me by managers and employees includes negativity, insubordination, narcissism, hyper-sensitivity, bullying, abuse of power and lack of responsibility.

A typical list of behaviors that result from those attitudes is: chronic gossip, back-stabbing, sarcasm, negativity, manipulation, sabotage, formation of cliques, nepotism, favoritism, critical complaining, whining, demeaning comments, bullying bosses, dishonest evaluations, flaming e-mails, disrupting meetings, abusive remarks, ignoring suggestions, “Drama Queens,” blowing up in response to feedback, turf-control, crabbiness, over-reactions, lack of communication, mind reading, people who want their minds read, pointing fingers, taking things personally, the loud, silent treatment and my all-time favorite: “not my job.”

I use a straightforward, action-oriented approach that changes company cultures infected with poor attitudes.  The key is to be clear and specific about which attitudes and behaviors you want, and then to require participation in a culture that has them.  Don’t be a conflict-avoidant manager.

How do you clarify attitudes you can’t quantify?  The first step is to acknowledge that although you can’t quantify attitudes like “narcissistic control-freak,” you can recognize and document behaviors without resorting to mind reading, moral judgments or personal attacks.  Then you can act on your documentation of non-professional versus professional behavior.

Make sure it’s legal.  Then everyone from the owner on down is required to subscribe to or sign off on the new code of professional behavior.  The code then becomes a significant part of everyone’s evaluations.  Be consistent in rewarding the desired behavior and having consequences for actions against your code.

You won’t get everyone to buy in immediately.  So what?  Band together with the core group that wants to turn things around or to improve what you already have.

As you weed out a few resistant bullies, you’ll find that merely going through the process will change most employees’ behaviors.

Reinforce your expectations with new employees; publicize your code during hiring interviews.  Don’t bring people on board who argue with the code or who think the team should adjust to accommodate their personality or favorite styles that violate your code.

If someone has toxic behavior in another department, don’t bring them into your team in hopes you can change their long-term patterns.

High standards for positive attitudes protect everyone from unprofessional behavior.  Learn what you can do to eliminate the high cost of low attitudes, behavior and performance.

The principal and teachers at Sheila’s school were proud of their efforts to stop bullies.  They had a team, including a psychologist, to deal fairly with students accused of bullying. They were certain that:

  1. Students became bullies because they’d been bullied at home.
  2. Bullies had low self-esteem and weren’t aware of other ways of making friends.
  3. Bullying was in retaliation for bad treatment and that if provocation decreased, so would bullying.
  4. If other students stopped hurting the feelings of bullies, bullying would eventually stop.
  5. Since bullying was not the fault of one person, negotiation and mediation, would eventually stop bullying.
  6. The best way to stop bullying was through forgiveness, sympathy, compassion, understanding, education and compromise.

These educators were not going to let those poor, damaged kids who’d turned to bullying be harassed, taunted or abused, verbally or emotionally, or through unjust accusations.

What’s wrong with this picture?

For example, when Sheila finally had enough and complained that a clique of mean girls made disparaging remarks about her weight, hair, pimples and un-cool clothes, her teacher asked for proof.  Sheila could only offer her word against the girls who denied being mean to her.

Since there was no proof, and the accused clique was composed of popular girls, Sheila’s teacher told her that she didn’t believe those girls would act so mean and Sheila better watch her false accusations.  The teacher said that Sheila was probably jealous and maybe she should dress better, lose weight, make friends and avoid antagonizing the popular girls.

Sheila’s mother met with the teacher, principal and school psychologist.  They assured her that there was no evidence for Sheila’s accusations.  Then they asked many questions about Sheila’s home life and psychological state.  Maybe Sheila was going through something difficult at home.  Or maybe she was simply jealous and suffering from some teenage turmoil because she didn’t fit in.

They suggested that Sheila try to make friends with the popular girls – be nice to them, ask them what upset them and try to change that, give them friendship offerings, open her heart to them or turn the other cheek if she was misunderstanding what they said to her.  Maybe Sheila was simply too sensitive to the way high school girls naturally were.

They told accused clique of girls that Sheila had complained about them and encouraged them to be nice to her, despite her complaint.

Having been forewarned and directed at Sheila, but having no consequences to make them stop bullying, the accused girls escalated their attacks and got sneakier.  Sheila was subjected to daily barrages of hostility, venom and meanness.  When nothing happened to the clique, they got bolder and eventually beat Sheila up in the bathroom.

Unfortunately for them, a teacher happened to be in one of the stalls and heard the whole scene.

The school officials now initiated their program to stop bullies.

  • They investigated to find out what Sheila had done to provoke the attack.
  • They told Sheila’s parents to trust them.  They were working on the problem, but because of confidentiality issues, they couldn’t share what they were doing.
  • They encouraged Sheila’s parents not to talk with the parents of the clique girls.
  • They encouraged Sheila’s parents not to go to the media or to a lawyer.
  • They assured Sheila’s parents that the quieter the issue was kept, the more likely there would be a rapid resolution to the situation.

The principal and therapist had Sheila meet with the girls to mediate the situation by themselves.  They told the girls that they thought the students could solve the hostility on their own and that Sheila was willing to compromise with them.

At that meeting, the girls pinched Sheila, punched her, pulled her hair and threatened her with worse after school.  Then they told the principal and therapist that they’d apologized and promised not to do anything if Sheila would treat them nicer, but that Sheila had called them names, insulted them and refused to compromise.

Over the next six months, the attacks on Sheila increased, and the principal and his staff kept trying to educate the bullies.  Subjected to repeated teasing, taunting, harassment and physical abuse during this time, Sheila’s inner demons emerged, she gained more weight, became morose and depressed, and often had suicidal thoughts.  Her confidence, self-esteem and grades plummeted.  She even went through a period of guilt, thinking that the way the girls treated her was, indeed, her fault.

It took a lot to overcome her sense of despair and defeat, activate her fighting spirit and help her recover a sense of purpose, determination and hope.

By the way, the truth of Sheila’s accusations was later verified because one of her narcissistic persecutors had proudly used her phone to record most of the attacks.

There were many early warning signs that could have alerted Sheila’s parents that school officials would do nothing to stop the bullying. There were:

I could say a lot about specific steps that the principal, teachers and therapist could and should have taken to protect Sheila.  But they were the kind of do-nothing administrators who eventually make the headlines.

However, for this article let’s focus on the assumptions these educators had that assured that they wouldn’t consider protecting Sheila effectively.

  1. There are the ones listed at the beginning of this article.
  2. These supposedly responsible authorities cared more about understanding, educating and forgiving the bullies than about protecting their target or about creating a safe environment at their school.
  3. They thought that the feelings and confidentiality of the bullies were more important than Sheila’s pain.
  4. They were willing to sacrifice Sheila for the sake of education and therapy on the bullies.

Almost every student at the school knew what was happening and recognized the accepted culture of bullying.  That’s why there were no witnesses; the students knew better than to risk their necks when they wouldn’t be protected by the adults.

As is usually the case, in a school in which bullies are not stopped, Sheila’s treatment was not an isolated case.  When Sheila’s parents made her situation public, many other parents came forward with reports of how their children had been bullied by other students and how the administrators had not protected them.  Even after many other cases surfaced, the principal and his staff maintained the same approach.

Only the results of extensive media publicity, a court case and the intervention of a district administrator changed the situation.  Actually, more publicity resulted in a faster resolution of the situation.

Obviously, I don’t think that education, compassion and therapy are the best methods of stopping bullying.  The best method is to stop the behavior:

  1. Create an atmosphere in which bullying is not tolerated.
  2. Remove bullies.
  3. Protect targets; don’t convert them into victims.
  4. Encourage witness to come forward, not to become bystanders.

Then we’ll see which bullies respond to education, compassion and therapy.

I won’t sacrifice the targets for the sake of the bullies.

Many people believe that forgiveness – complete, unconditional and true – is necessary for spiritual development and for stopping bullies. These people struggle so they can see all people as completely spiritual and good, they strive to love them unconditionally, and they aspire to rise above earthly concerns and values.  That makes them feel very spiritual and virtuous.

However, much more often, I see the trap that “ineffective forgiveness” leads people into.

There’s a better way – “effective forgiveness.”

What I see are the many women and men who I’ve coached or who have written comments about their years of trying to love and forgive bullies who haven’t changed and who continue to harass and abuse them and their children.  Ineffective forgiveness becomes a trap when:

  • We don’t stop thinking about the incidents and we generate the same repeating cycle of strong emotions.
  • We don’t take precautions so the bully repeatedly attacks us.
  • We don’t learn how to avoid the same traps or how to stop bullying by toxic, selfish, narcissistic bullies’ sneaky manipulations, control, back-stabbing, or overt violence or threats of violence.

Ineffective forgiveness means that we hope the other person won’t be mean or nasty next time.  We hope that our believing this bit of wishful thinking helps bullies become better.  And to show that we’ve forgiven, we must put ourselves back into the same position in hopes bullies won’t take advantage of our good nature and kindness.

Ineffective forgiveness means people have put the value of forgiveness and the value of self-protection at the same level.  This trap leads to despair, defeat, depression and, maybe, suicide.

Almost all of the women who have interviewed me on radio and television were raised to be “nice girls.”  Their mothers taught them to forgive the mean girls who tormented and terrorized them, because those girls must have had terrible home lives.  They were taught that it was wrong to fight back and to protect themselves.

This kind of ineffective forgiveness doesn’t stop relentless bullying at home, at school or at work.

What do we try to gain by replaying incidents of bullying and abuse? Replaying is a motivational strategy.  We’re trying to develop enough fear or pain, suffering or sorrow, isolation or depression, anger or rage so that we’ll finally take steps to protect ourselves.  We’re trying to develop enough energy to act effectively.

Therefore, once we know that we’ll protect ourselves, we can stop the rehashing the incidents, stop regenerating the strong emotion in order to keep us suspicious and alert.  Then we can forgive effectively.

What are the goals of effective forgiveness and what do we usually require to get there?

  • The goal of effective forgiveness is simply to stop thinking about the other person so they occupy no space in our mental or emotional worlds.
  • In order to relax our vigilance, either we have to know that the perpetrator won’t try bullying us again or that we’ll protect ourselves, naturally, automatically and easily, if they ever try again.  Because we’ll stop them automatically, we don’t need to replay and re-analyze all the terrible incidents to keep us on guard and full of energy.
  • Sometimes we’ll get bullies out of our environment, off our isle of song, but sometimes we’ll allow them to stay, although we’ll protect our personal space next time.  Effective forgiveness does not mean that we must still relate to them in the way they want.  Whoever tries to require continued interaction as evidence of “forgiveness,” is still trying to control us.
  • Usually, we test a bully’s sincerity by requiring public apologies and amends.  If they won’t do these, we correctly don’t trust them.  Even if they do these, we still can choose to get them out of our space.

What if no apologies or amends are possible? I saw a program about the Amish in America, in which a portion was devoted to a young man who invaded an Amish school, sent all the boys out and started shooting all the girls. He killed five and seriously wounded more.  Then he killed himself.

What can we say?  There are no apologies or amends that would make that okay.

I’m saying that in such cases, the task of the Amish families is not to forget, but somehow to move on with the children who are alive and with each other.  Whatever they can think and do to reduce this horror to a size that makes it only a part of life, to a size that still allows them to find joy, for the children to grow up and love and have their own children, whatever allows them to do that is effective.  If they use the work “forgiveness,” that’s fine.

How can we forgive ourselves? Follow the same approach.  Beating ourselves relentlessly; negative self-talk, self-bullying, self-doubt, self-questioning, perfectionism, blame, shame, guilt and self-flagellation are simply ways of continuing to remind ourselves to do better.  But that’s a hard way to keep the reminder in mind.  The price is pretty high – loss of confidence and self-esteem, loss of will and determination.  When we change our way of being in the world, so we know we won’t act that way again, we won’t need the self-bullying.  Or when we make ourselves into people who are so filled with the best of us that we won’t act that way next time, we won’t need the self-bullying to motivate us to stay on track.

The goal of effective forgiveness is always about behavior:

No specific process is required or is the best, as long as we get to the goal.  Whatever our explanations, psychological rationalizations, excuses or justifications are for bullies’ behavior or whatever make us feel good about forgiving them, the only criterion that really matters is that we get to the goals of effective forgiveness – we don’t waste our time and energy obsessing on the bullies and we protect ourselves.

Notice that I haven’t gone into abstract discussions about the existence of evil, or whether bullies are sinners or whether this world of pain and suffering, of joy and beauty is real or whether it’s a delusion to see through.  Those considerations might be important to some people, but they’re irrelevant to learning how to stop bullies and to protect ourselves from their attacks.

You probably wouldn’t have many second thoughts about dismissing an employee who’s extremely unproductive or behaves outrageously. But what about an employee whose performance is mediocre, but not horrible?  Or whose behavior is bad, but not outrageous?  That can be a tougher call.  But ignoring these problems can have a huge negative impact on productivity, morale and your career as a leader.

How do you know whether to let the situation continue or when it’s time to give him a last chance to straighten out before you remove him?

For example, Carl manages a support group whose productivity is adequate.  But the managers Carl is supposed to support complain that he’s too difficult to work withHe always has facile excuses when he misses deadlines.  He conveniently forgets promises he made.  Worse, he feels defensive and blows up at meetings and verbally attacks other managersHis negativity is catching and toxic to the rest of your team.

As his department head, you can see Carl’s problems and the unhappiness of your other managers.  But you can also see the benefits Carl brings. He’s technically skilled and admired by people who don’t work with him.  He’d be difficult to replace.

In essence, Carl is abusing and bullying you by doing just enough to get byIf you don’t act you’ll create multiple problems for yourself with the rest of your staff.

Real leaders bite the bullet when they have a bad situation on their handsIf Carl is unhappy with your oversight but won’t change his behavior, help him find a job somewhere else.  Plan ahead; start looking for a replacement when you begin to hold him accountable.

When Carl is gone, your credibility will increase and you’ll get lots of positive feedback.  Other managers will heave a great sigh of relief. There’ll be a decrease in insubordination, tension and complaining.  Sick-leave and turnover will also decrease. People will thank you and tell you more stories about how bad it really was.

The simple fact is that failing to deal appropriately with a problem employee like Carl is a formula for disaster.  If you have a Carl you don’t want to deal with, ask yourself: Are you willing to sacrifice your career to avoid confronting an employee who’s creating problems within your organization?

One of the typical tactics of sly, sneaky, stealthy, manipulative bullies is to work in the dark; to not be seen to be bullies.  Then, when a light is shined on their abusive behavior, they claim that they were just having fun; that they were just kidding around; that they didn’t know their target was offended, hurt or minded their attacks. This tactic is used at home by bullying, toxic spouses, parents or children, and by bullies and their cliques in schools and at work.

In order to stop these bullies you must protest; you must say “No!”

Often, people decide to ignore the bullying.  These targets (on their way to becoming victims):

Ignoring bullies can be a good first response, but only if we use it as a test.  If we ignore the bully and he stops, fine.  We’re okay.  But if the bully moves on to bully someone else, the question then becomes, “Are we willing to be good witnesses?”

But what if the bullying doesn’t stop?  Usually, determined, relentless bullies are only encouraged by lack of resistance.  They see a non-resisting target as holding up a “victim” sign and they escalate.  They can’t understand the moral impetus behind such kindness.  They’re bullies. They interpret our lack of push-back as fear and weakness, no matter how we interpret it.  They’re encouraged to organize cliques to demean, mock, attack and hurt us more.

Other people assume that if we’re not protesting, we must know we’re in the wrong; we must deserve the treatment we’re getting.  Our society saw that phenomenon when women didn’t cry “rape!”

At school, if we and our children don’t protest loudly, clearly and in writing to teachers, principals and district administrators, bullies can excuse and justify their behavior by claiming they didn’t know we thought of their actions as bullying.  So, of course, they felt free to continue bullying.  And we’ll have no defense.  This goes for physical, mental, emotional and cyber-bullying.

At work, many bullies use the same tactic.  Even if our company has rules against bullying, if we didn’t protest loudly, firmly and in writing, we’ll have no legal grounds to stand on later.  Our supervisors need written documentation in order to act.  And we need it in order to hold cowardly, conflict-avoidant supervisors accountable later.

Of course, we must also protest against abuse by overt bullies, even if that makes them feel proud.  But that will get the ball rolling for our resistance.

But, if we protest, won’t the bullying get worse? Maybe or maybe not.  Remember, what happened we tried the test of not protesting?  When we didn’t protest, the harassment, abuse and bullying got worse.  So we might as well learn to protest effectively; the first step of which is creating records and documentation.

And we don’t want to live our lives as cowards, do we?  Remember the old and very true sayings about cowards dying a thousand deaths.  That’s an underestimate.  If we don’t protest, our negative self-talk, blame, shame, guilt, fear, anxiety, stress and depression will pervade our lives.  Our lives will shrivel like prunes.

If we protest, will the bullies stop? Although there’s a guarantee that relentless bullies will escalate if we don’t protest, there’s no guarantee that simply protesting will stop them.  Protesting is only the first step in responding effectively.  We may need to go up to higher steps to stop a particular bully.

Amy was raised to be a nice girl.  She had learned not to act if she felt angry or if she sensed any resentful or vindictive feelings within her.  When she held back because her motives weren’t pure enough, she became easy prey for her bullying brother. When they were middle-aged, her brother moved back to their small town after having been gone for 20 years.  He began spreading vicious lies and rumors about Amy.  He blackened her reputation around town and even manipulated their mother into believing that Amy had always been jealous of him and that’s why she would claim he was nasty to her.

It was all lies.  Actually, Amy had done a lot to help him and had ignored his attacks; she’d never been nasty.  He was a sneaky, narcissistic, abusive, covert bully.

But the more his poisonous words went unchallenged, the more people believed them.

Amy obsessed on what he was saying and what was happening.  She couldn’t sleep, she wallowed in negative self-talk, shame and guilt, and became grumpy and angry at her family and at work.  She got anxious and depressed.  She even contemplated suicide as a solution to her dilemma.

Amy had helped her brother so much and she couldn’t understand why he’d do these things.  She tried reasoning with him and in return he attacked her verbally, venting a lifetime’s hatred and jealousy on her.  He blamed her for all the problems in his life; all his troubles had been her fault.  He told her that she had only succeeded and had a wonderful family because she’d fooled them all and he was going to bring her down.  He wouldn’t listen to reason or any compromise she offered.

He accused her of being evil.  Her anger and desire to retaliate proved how bad she was.  Since she did feel angry, resentful and vindictive, maybe he was right and she was deluding herself by thinking she was a good person.

Finally, Amy was forced to reevaluate some beliefs she’d accepted when she was a child:

  • Truth will out; good people will be justified.
  • Turn the other cheek; follow the Golden Rule.
  • Never act if your motives are impure; if you feel the slightest amount of anger, resentment or vindictiveness.

When she could see that the wonderful life she’d created and her teenage children’s happiness were threatened, she broke free from her old rules and roles.  She evaluated those old rules-roles as an adult with much more experience than she had when she was a child.

She could see where and when the old rules might apply, and where and when she needed new rules because she was now a responsible adult.  She realized that her most important jobs were to protect her children, her marriage and her reputation.  She felt like her old skin had been ripped open and a new sense of clarity, urgency and power filled her new skin.

She told her teenage children what she’d realized.  She’d told them secrets about her brother that she’d hidden because she didn’t want them to know how rotten he’d always been.  But she had to protect her family from someone who’d destroy it, even though he was her brother.

She told their mother the truth, even though that hurt mom.  Her mother had always tried to ignore how bad her son had been.  Now she had a choice, face the truth and side with her daughter, who’d always been good to her, or continue siding with a son who was weak and manipulative.

Amy told the truth to her friends and many of the important people in town. The hardest part for her was to overcome her reluctance and produce evidence for many of the rotten things her brother had done while he’d been gone.  There were newspaper clippings to back up what she said.

Also, she reminded people to judge by character and history.  How had she behaved to them over the years: had she lied, deceived or harmed them?  Or had she always been kindly, considerate and truthful?

Her brother had to leave town.  Amy felt sorry for him, but she knew that her responsibilities were more important that her sympathy for her brother, who was now reaping the painful harvest of the seeds he’d sown.

Most important, she had a much better sense of what she had to do to fulfill her responsibilities and that she wouldn’t allow her feelings to put her in harm’s way.  Also, she saw that she had not let herself be overwhelmed by anger or resentment.  She hadn’t blown up and lost her character or the respect of the people in town.  Instead, she had stayed calm and thoughtful, and developed a plan that succeeded.

Now, she’s much stronger, courageous and determined.

Almost every one of the women who’ve interviewed me on radio or TV admitted that they were raised to be “nice girls.”  Their mothers had taught them that the most important value was to be nice, polite and sweet at all times.  They should ignore or rise above bullies; feel sorry for how empty and insecure bullies must feel; how horrible bullies’ family lives must be.  Nice girls should try to understand those mean girls, to forgive them and to tolerate their nasty, insulting, abusive behavior. Nice girls should be sweet and kindly in all situations; not be disagreeable, not make scenes, not lower themselves to the level of the mean girls by pushing back verbally or physically.  Nice girls were raised to believe that the virtues of loving compassion and sympathy were their own rewards and would also, eventually, stop bullying.  Nice girls were to live by the Golden Rule.  Being a virtuous martyr was preferable to acting “not-nice.”

As a result, when these nice girls became adults, they had trouble protecting themselves from bullies.

Many had married nice guys so they didn’t have to worry about bullying at home.  But they didn’t know how to stop bullies at work, especially stealthy, covert, sneaky female bullies.  They didn’t know how to teach their children to stop bullies at school.  They didn’t know how to protect themselves from manipulative, abusive, controlling, narcissistic, nit-picking, negative, self-centered relatives, friends or neighbors.

And, in addition to the emotional scars and the feelings of helplessness and impotence in the face of the real world, they bore a measure of anger toward their mothers for not teaching them how to be effective as grown ups.

The start of their change was to openly admit that, in this area, their mothers were wrong.

Their experience had taught them that they needed to feel stronger in the face of bullies, to learn to act more effectively now and to teach better skills to their children.

They had to decide which values were more important than being nice. They had to adopt a new hierarchy of values to reflect what they’d learned.  They had to discard their childhood rules and roles, and adopt new ones as adults.  Once they made the decision to determine their own values, they felt a surge of power, confidence and self-esteem.

At first they thought that they needed at least two hierarchies of priorities; one for their home life and one for the outside world.  This was abhorrent to many because it sounded like situational ethics.  But it wasn’t.  They would have the same ethical framework and merely different tactics that fit their different situations.

A general example of the new hierarchy they all adopted was that although being nice, sweet and agreeing with people might still be important, protecting themselves and their personal space was more important.  Being treated well was more important than keeping silent and not making a scene or not creating a confrontation.  Speaking up and keeping themselves and their families safe was more important.  They would not allow toxic waste on their “Isles of Song.”

Determination, will and perseverance were more important qualities than being nice.  These qualities gave them the power to take charge of their lives.  They didn’t have to be mean, but they did have to be strong, courageous and sometimes firm.  They were the ones who decided what they wanted and needed; what was right for them; what their standards were.  These decisions were not consensus votes affected by the desires and standards of other people.

Their tactics had to be situational.

In their personal family lives, where niceness was usually reciprocated, they could usually interact by kindly suggestion and often be very forgiving of some behaviors.  But with some relatives in their extended families, they had to be more direct and enforce more boundaries; no matter what other people thought was right or thought they should put up with because the bullies were “family.”

In most other situations – work, friends, their children’s schools – they had to overcome the idea that being open and firm automatically meant confrontation, which they’d been taught to avoid at all costs.  They had to learn how to speak clearly, disagree in a nice and firm way, and make things happen even if it made people uncomfortable; especially people who were abusive or slacking in their responsibility to protect their children.

The hardest skill for many of them to learn was how to isolate some bullies or to work behind the scenes to thwart covert attacks from sneaky, manipulative bullies.  But once they’d stopped thinking that being nice was the most important value, they were able to learn these skills. What do you do if you end up with the boss from hell? Someone like Char – critical and nasty to everyone, an equal opportunity bully.  She shot down whoever got in her sights.  But she never went after people face-to-face.  So, no one had the opportunity to question her or to present their side to her as she was making her attacks.

Anyone who missed a meeting, no matter the reason, could count on being raked over the coals.  She’d point out all their mistakes and lack of effort, and suggest that the “offending” party probably won’t last until the next meeting.  The public humiliation in absentia was crushing.

Nothing anyone did was ever good enough for Char.  She could make everyone feel small and incompetent; much like when they were bludgeoned by their parents’ sarcasm and abuse.

In general, my advice to people who find themselves with controlling, bullying bosses and no way of changing miserable situations is: “Get a life away from work hell!”  The continued abuse will destroy you.  The longer you endure bullying, the more your confidence and self-esteem will be beaten down.  Eventually your spirit will shrivel up and you’ll feel too damaged to leave.

The better your performance results are, the easier it will be for you to find a different company to work for.  But don’t act too hastily. Being without a job is its own form of hell.

All tactics are situational.  Expert coaching and consulting can help you create and implement a plan that fits you and your organization.

Mean girls, like mean guys, can make middle and high school a wounding, scarring misery for many kids. We’d expect elementary school friendships to change as girls develop different interests in boys, studies, athletics, music, art and science at different rates – especially interests in boys.  We’d expect old friends to drift apart.

But the verbal, mental and emotional consequences of put-downs, teasing, taunting, cutting-out, ganging up, harassment, hazing, bullying and abuse can be devastating.  Scars can last a lifetime.

Alicia and Cory were best friends for years but in middle school, Cory changed.  She became boy-crazy and Tammy became her best friend.  Alicia wasn’t interested in boys at that time so she and Cory started drifting apart.  Nothing unusual or wrong with that.

But Tammy made it a problem.  She and few friends targeted Alicia and insisted that if Cory wanted to be Tammy’s “best friend,” Cory had to join in the attacks on Alicia.  Cory didn’t resist.  As soon as Cory gave in, Tammy upped the stakes and kept making Cory be more and more vicious in order to join the gang.

Alicia had never done anything bad to Tammy or to Cory.  Neither would talk with Alicia about why Tammy had singled her out.  Tammy was simply a bully; each year in school she aligned herself against a scapegoat who she used to rally a clique around her as a leader in devising more and more cruel attacks.  This year was simply Alicia’s turn.  Since nothing bad happened to Tammy during her years at school, she didn’t see any reason to stop.

When Alicia talked with Cory, Cory cried, but didn’t stop her attacks.

What can Alicia and her parents do?

  1. Alicia didn’t talk about the bullying but her parents could tell there was something very wrong.  They dragged it out of Alicia.  They could understand Alicia and Cory’s different interests and growing distance, but they were appalled that an old friend was so vicious toward Alicia.
  2. Alicia’s parents talked to a teacher who confirmed the level of abuse but said she was helpless because it was all verbal and the school had no policies or programs in place and her principal didn’t want the subject of bullying brought up.  The teacher also told them that Tammy’s parents had been spoken with the previous year for attacking a different girl, but since Tammy was winning and feeling good, her parents didn’t see any reason to stop her.  In the long-term, Alicia’s parents knew they had to fight for a strong anti-bullying program and probably a new principal but that didn’t help resolve the immediate problem.
  3. Alicia’s parents knew Cory’s parents very well so they decided to talk with them.  They didn’t know Tammy’s parents so they did not approach them.  Cory’s parents were upset at their daughter, but after lengthy discussions they decided to minimize the bullying. They said that Alicia would have to deal and they were happy that Cory had gotten in to a popular crowd.
  4. While Alicia’s parents were exploring other avenues, like talking to the district administrator, they knew that their immediate task was to help Alicia develop an attitude that would diminish the emotional hurt.  They knew that kids who took the put-downs to heart usually suffered all their lives.  More than the crying, loss of appetite, falling grades, sleepless nights, negative self-talk, anxiety, blame, shame and guilt, low self-confidence and self-esteem, and depression and maybe even suicidal tendencies often followed such relentless attacks.  Indeed, Alicia had begun to take the viciousness personally.  She wasn’t ugly but she wasn’t beautiful; she was skinny and she hadn’t started developing breasts yet; she was good-natured and social but not in the clique of the most popular girls.  She began to think that there must be something wrong with her because she was picked on and didn’t know how to fight back – being nice, appeasement and following the Golden Rule hadn’t helped.  Since the adults didn’t protect her, she thought that maybe there really was something wrong with her and she’d be a loser and alone all her life.  Her parents and family loved her but maybe, she thought, in the outside world, she’d be victimized for life.
  5. Alicia’s parents decided to focus on helping her turn around her thinking.  She had thought that since she was evidently failing Cory and Tammy’s tests for friendship, she must be doing something wrong and there was something wrong with her.

The big shift came when Alicia decided that she was really testing them.  She decided that there was nothing wrong with her; Tammy, Cory and their friends were simply jerks.  She decided that Cory, Tammy and the others were stupid and insecure, and needed to put someone down in order to feel good.  And that her old friend Cory was especially weak and ignoble.  They had failed Alicia’s test of who she wanted to be friends with.  She didn’t want to be friends with people who acted that way.

Alicia was not one to fight back with fists, arguments or even sarcasm.  The tactic that fit her personality and comfort zone was simply to mutter “jerks,” laugh with scorn and walk away with her head held high.  And she remained laughing and happy because she knew who the losers were.  While that infuriated Tammy, Cory and the others, there were a number of other girls who responded to Alicia’s attitude of confidence and self-esteem, and to her smile and good cheer.  She slowly collected her own clique of friends.

Alicia also built a mental movie of a future in which she was loved and had a loving family.  She could see that she looked like her mother, who’d married her handsome father and that they loved each other.  She had hope that she could also do as well.  Therefore, she also judged the boys who circled around Tammy and Cory as jerks.  She knew they weren’t good enough for her.  Her self-esteem and confidence grew.  Other kids noticed that she seemed more secure and sure of herself.  Since she was nice and friendly, many wanted to be friends with her.

Alicia also realized that she would not want to be friends later in life with most of those middle school kids.  As much as they had seemed important to her before, she decided that she’d make her own life, following her own interests so any middle school friends were probably temporary.  That took much of the sting out of Tammy and Cory’s continuing scorn and harassment.

What Alicia’s parents did to try to rally the principal and district administrator is a different story.  Typically, when harassment or abusive behaviors, and bullies are tolerated at a school they do not remain as isolated incidents, they become typical patterns of behavior.  Therefore, there were many other kids in Alicia’s position of being harassed and targeted by other bullies.  But how Alicia’s parents rallied them is also a different story.

The important story here is that through personalized coaching, Alicia started a life of testing the world.  She took charge of her attitudes and feelings, increased her self-confidence and self esteem, and changed her life for the better.  In so doing, she took charge of her actions and her future.

In a series of articles in the New York Times, “Poisoned Web,” Jan Hoffman details a sexting case gone viral in Lacey, Washington.  What can you do for your son or daughter so they don’t get sucked into the black hole of a sexting catastrophe that could ruin their whole lives?

In this particular case, a middle-school girl sent a full-frontal nude photo of herself, including her face, to her new middle-school boyfriend.  He forwarded the picture to a second middle-school girl he thought was a friend of the first one.  The second girl, an ex-friend with a grudge, forwarded the picture to the long list of contacts on her phone with the caption, “Ho Alert!  If you think this girl is a whore, then text this to all your friends.”  The photo rapidly went viral.

A lot of the analysis about the situation is nothing new:

  • Why do girls send nude photos of themselves to boyfriends they have or hope to have?  The same reasons girls always have.
  • Why do guys prize and show these pictures as evidence of what studs they are?  The same reasons guys always have.
  • Why do friends of the guys or mean girls forward the pictures?  The same reasons that names used to get written on bathroom or phone booth walls.  The same reasons that girls have always cut down their competition and enemies.  Bullies, bullying, harassment and abusive behavior have always been with us.
  • Who or what is to blame?  The same culprits get vilified: thoughtless, foolish boys and girls, teenagers, school officials, society, double-standards and technology.

Does technology make sexting worse?  Yes, of course.  Technology makes it seductively easy to forward pictures and comments.  Also, technology makes the information global and permanent.  Kids can’t move to another school or even another city in order to get away from the consequences of what they and others did.

In the past, many reputations and lives were ruined by foolish moments.  Kids and adults have always been able to exercise righteous or mean or vicious inclinations, but it’s so much easier now.

What are the consequences to those caught up in sexting?  The girl who sends her picture may be the subject of vicious attacks all her life.  Her inner strength, courage, determination, perseverance and resilience will be tested.  She may feel helpless and that her situation is hopeless.  She may go down the path to being a victim for life.  Her self-confidence and self-esteem may be destroyed.  Anxiety, stress, guilt, negativity and self-mutilation may be stimulated.  She can move toward isolation, depression and suicide.

The boy, the second girl and everyone else who forwards the picture have to face their own stupidity or meanness.  And they may have to face their role in a suicide.  An act of a moment can destroy a life.  Also, they may have to face prison.  We hope this will help them do better the rest of their lives.  Humans have always learned some lessons the hard way.

Do today’s kids face overwhelming pressure?  Many people make excuses for the foolish or nasty kids; as if the external pressures are overwhelming.  For example, the article quotes, “'You can’t expect teenagers not to do something they see happening all around them,’ said Susannah Stern, an associate professor at the University of San Diego who writes about adolescence and technology.”  This line of thought focuses on reducing all pressure and temptation.

But pressure was just as great throughout history as it is now – depending on the particular time in each society.

What’s the solution?

These steps will decrease the number of kids involved in sexting.  But we’ll never stop 100 percent of kids’ foolish or mean or vicious actions.  But that can’t be our intention.  Our goal is to educate kids whose awareness of the potential consequences of their actions will awaken in them the ability to do better.

Our goal can’t be to educate or convert psychopaths or people who want to make a living off child pornography.  Educational approaches aren’t effective with these people.

I do expect most kids to be able to learn to be stronger, to develop better character and to be able to resist the temptations of our popular culture.  There’s nothing new in the temptations and pressure the kids face.  The only new thing is the ease and permanence that technology offers.  I focus not on making society easy and safe, but on developing individual values, character, heart and spirit.

Remember, all tactics depend on the situation – the people and the circumstances.  So we must design plans that are appropriate to preventing our individual children from sending pictures or forwarding them, and to minimizing the disaster if they act foolishly.

Amy Chua’s article in the Wall Street Journal, “Why Chinese Mothers are Superior,” has gotten enough publicity to make her book, “Battle Hymn of the Tiger Mother,” a best seller.  She’s clear that she uses the term “Chinese Mother” to represent a certain way of treating children that may be found in people from many, many cultures. If many people adopt her style of parenting in order to make their children play at Carnegie Hall that would be a shame.  Amy Chua is an abusive bully.

She beats her children into submission and claims that they’ll have great self-esteem as well as becoming successful in the competitive jungle of life because they can accomplish the very few things Ms. Chua thinks are important.

They also won’t suffer from anxiety, nightmares, negative self-talk and depression because they’ll be successful in her real world.  The bullying and beatings will make them as tough as nails.  They’ll wipe out your kids; you lazy, slacking, guilt-ridden, ambivalent, permissive American parents.

Some of her ideas and claims are:

  • “What Chinese parents understand is that nothing is fun until you're good at it.  To get good at anything you have to work, and children on their own never want to work, which is why it is crucial to override their preferences.”
  • “Chinese parents can order their kids to get straight “As.”  Western parents can only ask their kids to try their best.”
  • “Western parents are extremely anxious about their children's self-esteem…Western parents are concerned about their children's psyches.  Chinese parents aren't.  They assume strength, not fragility, and as a result they behave very differently.”
  • “Chinese parents demand perfect grades because they believe that their child can get them.  If their child doesn't get them, the Chinese parent assumes it's because the child didn't work hard enough.  That's why the solution to substandard performance is always to excoriate, punish and shame the child.”
  • “Chinese parents believe that their kids owe them everything.”
  • “Chinese parents believe that they know what is best for their children and therefore override all of their children's own desires and preferences.”

Therefore, she proudly states that never allowed her daughters to:

  • “attend a sleepover
  • have a playdate
  • be in a school play
  • complain about not being in a school play
  • watch TV or play computer games
  • choose their own extracurricular activities
  • get any grade less than an A
  • not be the No. 1 student in every subject except gym and drama
  • play any instrument other than the piano or violin
  • not play the piano or violin.”

Why will some people take her seriously? People who think that American culture produces only losers – selfish, lazy, narcissistic, weak, slacker teenagers and adults who will never succeed – will be tempted to improve their children’s test scores acting like Ms. Chua did.  People who enjoy beating their children into submission will be tempted to use her ideas as a justification for dominating and abusing their children.  People who think that China is the next rising super-power and that today’s Chinese children will rule the world and our children won’t be strong and determined enough to stop them will be tempted to channel their children down Ms. Chua’s narrow track.

There’s a grain of sense in what she says, but that grain is covered by a mountain of brutality that will be successful in creating only slaves or another generation of bullying parents, not in creating fully human beings.

What’s wrong with Ms. Chua’s ideas?

  • She lives in a kill-or-be-killed world of desperate striving for the most material rewards of success.
  • She’s rigid, narrow, and all-or-none with only two possibilities.
  • She allows only a few criteria for success – Stanford or Yale, violin or piano, maybe ballet.  I assume only one or two acceptable careers like lawyer or professor.
  • She assumes that there are only totally slacking children (Americans) or totally successful children (with “Chinese Mothers”).  If you give children an inch, they’ll become complete failures.
  • She assumes that there’s only one way to get children to work and succeed.  Because no children want to work at the right subjects, you must beat them into submission physically, verbally and emotionally.
  • She thinks that the only way her children can be successful and happy and honor their parents is to be champions at her approved activities.
  • There’s almost no joy in their lives.  Yes, there’s a moment when her daughter masters a difficult two-handed exercise.  But the best that the rest of life holds is the thrill of victory and success at winning.  There’s no possibility for joy in doing activities that thrill your soul and uplift your spirit.

Ms. Chua has only one value – compete and defeat; win at any cost. This is a great and necessary value.  It has made our society the first world.  But if when the only value, when she ignores all the other equally great and necessary values she becomes inhuman – a barbarian, a torturer, no better than a Nazi or Communist or Fascist.

No wonder she’s aghast at all the personal attacks.  She may be a brilliant law professor and accomplished writer but she’s completely out of touch with the world’s great traditions championing other values like great character, individuality, liberty, self-determination, love, beauty, compassion, spirituality and human connection.  That’s why people take it so personally.  Ms. Chua is attacking our most cherished values; cherished for good reasons.  These values make us human in our most fundamental American, western ways.

Ms. Chua represents inhumanity justified by Darwin and Marx.  She represents a revival of B.F. Skinner’s way of raising his daughter in a “Skinner Box,” as if she was a pigeon.  When she grew up she sued him.

A better approach:

  • Have you observed your children individually and carefully?  One approach does not fit them all.
  • Which children need you to provide more structure and which will be dedicated and determined on their own?  Which children respond better when they’re encouraged and which respond better to having their imperfections pointed out?  This is where expert coaching is helpful to design approaches that fit you and each child.
  • What are your children passionate about so they become energetic and determined on their own?  Are following an artists path, playing the oboe, writing “silly” stories like “The Little Prince,” learning to program computers, studying bugs and strange sea creatures, mastering any sport, being a person who inspires others to be the best they can be, dedicating yourself to raising independent and creative children living rich and full lives, being a craftsman who makes great pianos or violins, coaching basketball teams at “minor schools” like University of Connecticut or UCLA to set winning-record streaks, being entrepreneurs like Bill Gates or Steve Jobs, making movies, loving children and a thousand other endeavors worthwhile to you?  How can you encourage and nurture your child’s dedication and skill in those areas?
  • Character is critical.  All of the world’s great literature points to the deficiencies of social climbers, bureaucrats and people whose only focus is to win at all costs.  What would Ms. Chua have created if she could have gotten her hands on the children who became, for example, Harriet Beecher Stowe, Charles Dickens or Alexander Solzhenitsyn?  Or great figures in the world from Joan of Arc, Hildegard of Bingen and Mahatma Gandhi to Martin Luther King Jr. or Aung San Suu Kyi, to name only five of thousands.
  • Don’t be a victim of your parents’ ideas about what constitutes success and how to achieve it.  You can give your children the tools of the mind, will and spirit and let them create their own lives that they’ll love.

By the way, Ayalet Waldman wrote a somewhat tongue-in-cheek response in the Wall Street Journal, “In Defense of the Guilty, Ambivalent, Preoccupied Western Mom.”  In part she defends her children’s choices and her catering to those choices.  In part she also defends her selfish desires to discourage her children when their activities would inconvenience her.  That’s not the answer either.

All of the poles in this discussion are the wrong places to be – being a wimpy parent or an uncaring, selfish parent or a brute.

Instead, find the fire in your children and feed that fire.  Help them become skillful and competent in areas that matter most to them.  Help them create a life that’s uniquely theirs, not one you think is proper or best for them.

Why do I say that Ms. Chua is abusive and a bully?  Let’s review – what do “Chinese Mothers” and bullies have in common.

  • Bullies and “Chinese Mothers” don’t care what you think or how much pain you feel.
  • Bullies and “Chinese Mothers” can do what they want to you and you’d better like it.
  • Bullies and “Chinese Mothers” are right and righteous.
  • Bullies and “Chinese Mothers” are the best because they’re the winners in life.
  • Control-freak bullies and “Chinese Mothers” beat you into submission for your own good.
  • Control-freak bullies and “Chinese Mothers” isolate you and make you dependent on them.

My conclusion is that if it looks like a bully, if it acts like a bully and if it feels like bullying then it’s a bully, even if it calls itself “Mommie Dearest.”

In his article in the New York Times, Erik Eckholm, points out that, “Alarmed by evidence that gay and lesbian students are common victims of schoolyard bullies, many school districts are bolstering their antiharassment rules with early lessons in tolerance.” The article continues, “Rick DeMato, pastor of Liberty Baptist Church, [who] opposes the curriculum changes in the school district in Helena, Mont. [has led] angry parents and religious critics…[to] charge that liberals and gay rights groups are using the antibullying banner to pursue a hidden ‘homosexual agenda,’ implicitly endorsing, for example, same sex marriage.”

What does this have to do with the devious tactics of sneaky, stealth bullies?

Stealth bullies win when they can change the subject to fit their agendas; when they can distract you from your subject and make the focus of discussion be something they want to discuss and over which they think they can win.

For example, suppose you complain about your date or spouse’s public or private sarcasm, put-downs and nasty, mocking humor.  If he’s a stealthy, manipulative bully, he might change the subject by saying that you’re hypersensitive and you over-react, or that you hurt his feelings by complaining.  If he can get you to focus on whether you’re hypersensitive or have no sense of humor or on making him feel better, then he wins and you lose.  You’ll never get him to stop making those remarks.

Or suppose you’re angry that he hit you.  If he’s a stealthy predator, he might complain that you didn’t communicate that in a supportive way or that you over-reacted or that you started it and you provoked him or that he felt put-down by your anger, which reminded him of his childhood.  And that’s the only thing he wants to talk about.  If he can get you to focus on your poor communication or his hurt feelings and past trauma, he wins and you lose.  He’ll never have to talk about your pain when he hit you and, since he has a good excuse for hitting you (his past trauma), he doesn’t have to change.

Notice the general rule: whoever controls the focus of the discussion will win.  Teenagers are also adept at doing this to their parents.

Therefore, you must take charge of the agenda.  Make him focus first on his sarcastic put-downs or on his hitting you.  And you have to be satisfied by the result before you’ll discuss his agenda.  If he doesn’t satisfy you, don’t go on to his agenda.  Go as far away as you can.

What does this have to do with the anti-bullying policies and programs we started with?

The initial agenda in those schools is stopping harassment, bullying and abuse of kids or adults.  The reason given by the bullies to justify their verbal, emotional and physical attacks was that their targets were gay or lesbian.  I pay more attention to the actions than to the excuses and justifications.  The agenda is stopping the bullying and violence.  The agenda is stopping the negativity, pain, anxiety and depression bullying causes.  The agenda is stopping the targets’ loss of self-confidence and self-esteem, and the increasing number of bullying-caused suicides.

Some people want to make the agenda be a torturous and emotionally-charged discussion of whether schools can be allowed to promote a pro-gay and pro-lesbian agenda.  And whether parents or educators control what’s taught in schools.

If those stealthy bullies can get you into those discussions, you’ll never stop school bullying.  They won’t have to stop their children from bullying and abusing other kids.  They feel that bullying and violence should be condoned or at least tolerated because the bullies have good reasons to torment their targets.  Since, they think, being gay or lesbian is a sin, if one of the targets becomes a victim and commits suicide, the world is a better place.

So keep the focus where it should be: anti-bullying programs that stop bullies.  When I’m called in to help schools develop effective programs, I always challenge dissenters to come up with a better program to stop bullies before we talk about areas that would distract us from the main agenda.

And in your personal and work life, take charge of the agenda and keep the focus on the subject that matters; stopping bullies in their tracks – whatever their reasons, excuses or justifications.

Just as many girls as boys are bullies but girls more often target other girls. Girls do bully other girls physically.  One publicized example is the Florida girls who beat up a classmate and then posted the video on YouTube.

However, most girl-girl bullying is verbal and emotional.  Seven of the nine bullies were girls in the publicized case that led to the recent suicide of Phoebe Prince.  Their attacks on Phoebe were choreographed, strategically planned and relentlessly executed.  The abuse was verbal, physical and through cyber space.

“Mean girls” are masters of catty remarks, put-downs, scorn, mockery, criticism, sarcasm, cyber bullying and forming cliques led by a Queen Bee.  Mean girls are also masters of covert, “stealth bullying;” backstabbing, rumor-mongering, telling secrets, cutting out and spreading gossip and innuendo while pretending to be friends.

Girl bullies often are control-freaks and emotional blackmailers.  Common bullying statements are, “If you don’t do what I want, you’re not my best friend, “ or “My best friend wouldn’t talk to that other girl,” or “You hurt my feelings, you’re a false friend.”  They often set up boys to attack their targets.

Boys tend to use overt physical tactics more than girls.

Girls: it’s easy to tell if you’re being overtly bullied; it’s harder to tell if the bullying is stealthy.  You’re probably being bullied if you’re feeling controlled, forced to do things you don’t want to do, scared of what another girl might do to you, afraid of getting ostracized or ganged up on, or not wanting to go to school at all.  Trust your gut and talk to your parents no matter how reluctant you are.

Parents: the major signs that your daughter is being bullied are unexplained, 180 degree changes in behavior.  For example, no longer talking about school or friends, not wanting to be with classmates, spending all her time in her room, avoiding checking text messages, social web sites or answering the phone, no longer doing homework, not eating lunch at school, stopping after-school activities, wanting to change or quit school, loss of weight, chewing fingernails, not caring about appearance, can’t sleep, nightmares, loss of confidence and self-esteem, emotionally labile (crying suddenly alternating with explosive anger and temper tantrums alternating with despondency and depression – “I’m helpless, it’s hopeless”).  Be careful; teenagers typically go through periods of these behaviors.  Parents must check out the causes.  Be persistent.  Don’t be stopped by initial resistance. If your daughter is being bullied, parents must proceed down two paths simultaneously:

  • Teach your daughter how to protect herself.
  • Make teachers, principals and school district administrators protect targets.

Bullying at school is rarely an isolated event.  Usually there is a pervasive pattern of overlooking, minimizing, denying, tolerating or even encouraging bullying.  Strategies for how parents can proceed depend on the situations they’re dealing with; especially the people.  The bottom line is that most, but not all, principals want to avoid the subject, do nothing, cover-up with platitudes, avoid law suits and won’t confront bullying parents who protect their darling little bullies.

Beware of principals who think that their primary task is to understand, rehabilitate or therapeutize bullies.  You will have to get other parents involved and be very tactical in order to get principals to act firmly and effectively. There is one absolute “Don’t.”  Every female client and every woman who has interviewed me said that they were verbally bullied when they were young.  Unfortunately, their mothers told them, “Rise above the bully.  That bully is hurting so much inside that they’re taking their pain and inferiority out on you.  Understand and forgive them.  You’re better than they are.  If you act nice enough, people will return your kindness with kindness.”

Every one of these bullied women bears deep wounds including stress, anxiety, negative self-talk, lack of confidence and self-esteem problems.  They also bear an underlying hatred of their mothers for those messages.  Those messages are absolutely wrong.  Mothers must teach their daughters how to protect themselves, not how to act like willing victims.

Remember, the Golden Rule doesn’t stop real-world bullies.  Prepare your daughters for the real-world they’ll face in school, at work, in intimate relationships and with friends.

Self-bullying perfectionism can suck the joy out of success and ruin our lives.  It’s one of the worst forms of negative self-talk. We know that harassing, abusive, inner voice that focuses only on what we didn’t do perfectly according to some old standard that was shoved down our throats when we were children.  It has the most horrible, bullying tone when it picks on our emotions, spirit and flesh.  It’s all-or-none when it reminds us of the 1% we didn’t do perfectly according to our parents’ standards for us.  It’s full of should ‘a, could ‘a, would ‘a.

It makes us 100% responsible for every problem; it points out how we never do enough, give enough, say enough.  It’s demeaning, smug and sarcastic.  It stacks up every mistake we ever made or failure we ever had.  Of course it knows every hot button and self-hatred trigger we have.  It can generate blame, shame and guilt in an instant.

The effects of perfectionistic self-flagellation are obvious – increased anxiety, stress and depression; a sense of failure even in the midst of success and happiness; a foreboding about the future that leads to desperation and panic; insecurity, self-doubt, lack of confidence and low self-esteem.  Especially debilitating is the internal argument with the side that puts us down relentlessly and the side that tries to defend us – usually weaker and defensive, especially when we’re tired or getting sick or alone and lonely.

Perfectionism guarantees inner emptiness, pain and self-loathing.  No matter how much we succeed, no matter how much we’re praised, it’s never enough to heal our inner wounds.  That inner voice always reminds us that we’re imposters, failures who’ll be unmasked eventually.  We’re like hamsters spinning our wheels; afraid that if we slow down, disaster awaits losers like us.

Nit-picking perfectionism turned outward can help us succeed by harassment, bullying and abuse of others.  But turned inward, it’s an incapacitating method of judging our self-worth.

Whether people in our childhoods were simply mean, nasty and rotten; whether they thought they had to protect us from the character flaws they saw in us; whether that was the only way they knew how to express love and caring, or how to motivate us doesn’t matter much now that we’re adults.

Once we’ve overcome the internal war over perfectionism and how to motivate ourselves, we can decide what we think about them and how we want to interact with them now, if at all.  We set the standards of acceptable behavior and how people talk with each other – about what and when.  We’re in charge of our adult personal spaces.

The real work is not about forgiveness; it’s about taking charge of our lives according to our own standards.

Those relentless, childhood put-downs and bullying by our parents, siblings, classmates or other people led us to split into two warring sides.  One side took on the perfectionistic, self-bully voice; we continue beating ourselves down long after we’ve left those people or even after they’re dead.  The other side argued and defended us against the attacks.  It champions our success and tries to affirm our strength and a wonderful future that’s possible.  It often asserted itself by making us mutiny against what those tormentors told us to do; whether that’s really good for us or not.

In my experience, there are many paths to overcome self-bullying perfectionism, but they all lead to a similar goal.  The goal is to heal the wound of the original split, end the war and create one centered, adult part that coaches us to choose the future we want to create and to pursue it with determination, courage, perseverance and grit.

When we accomplish this, our paths open up.  Our internal self-talk stops being negative and becomes encouraging and strengthening.  We develop realistic goals and expectations.  We motivate ourselves by desire for the future we want instead of by avoiding the pain of old wounds lacerated.  We decide what’s good enough.  We and can enjoy our success and happiness.

Maybe the suicide of 15-year-old Phoebe Prince will finally wake us up.  Maybe the articles in the New York Times, Huffington Post, People magazine and dozens of others will wake us up.  Maybe the long list of charges against the bullies and tormentors will finally goad the public to demand strong action.  Maybe charges of statutory rape, violation of civil rights with bodily injury, harassment and stalking will get a stronger response from the district attorney than, “The inactions of some of the adults at the school are troublesome.” Phoebe’s suicide is another red alert.  But we know that hundreds of other children in our schools are being bullied, harassed, tormented and abused every day.  And parents and school officials are not protecting these targets of bullying.  Some of these kids will gain strength by fighting back effectively against these predators.

Others will be overwhelmed and destroyed by the bullying, but even more, by the lack of protection by the very adults who have taken on the responsibility to protect them.  These kids will grow up concluding that they are helpless and their situations are hopeless.  They will grow up with debilitating, negative self-talk, with anxiety, stress and depression, with little confidence and low self-esteem.

We don’t need more suicides to remind us of what we saw at our own schools, what we see in our adult personal relationships and the interactions we observe at work.  We know the depths to which humans can sink.  We know how alert and courageous we must be to prevent the worst consequences.

A huge number of people failed in Massachusetts.  Start with the two boys and four girls between the ages of 16 to 18 who have been charged as adults.  Continue with the three minors who have been charged as juveniles.  Continue with their parents.  Their parents failed to teach and control their children.  Of course it’s difficult to teach and control teenagers.  But will those parents now defend their venomous children or will they stand with Phoebe Prince?

I think the greatest failure is that of the school authorities, especially the principal and the district administrators who set the tone for the teachers and staff.  They pretend to be education experts.  They pretend to be worthy to teach children.  Yet none would stand up for Phoebe or for the other girl in school who was bullied by one of the accused teenagers.

We know that there are difficulties and that they will hide behind the lie that “we didn’t know how bad it was.”  So what?  Personally as a parent and grandparent, professionally as a coach, consultant and expert on how to stop bullies I say that these people represent failure and should be forced to go into jobs in which their tasks don’t matter.

Would you want someone who pleads “difficulties” as an excuse for their failures when your life is on the line – for example, a school bus driver, a doctor, a pilot, a cop, a fire fighter, a repairman of train tracks, a quality control worker on an assembly line for your medication, pacemaker or your car’s brakes or accelerator?  I wouldn’t give them the responsibility.  All that education has been wasted on them.  And maybe the type of education currently in how-to-be-a-teacher courses is a waste.

Then there’s the rest of us: the legislators who didn’t pass laws and demand policies and programs that would protect courageous principals from law suits by the bullying parents of bullying kids; the parents who didn’t demand the best from their legislators or the enforcement of strong anti-bullying programs by their principals; the by-standers who looked the other way and remained uninvolved; the citizens who won’t pay teachers enough to attract courageous and good ones; the unions that protect their failures from consequences.

Whether the abuse is cyber-bullying, physical violence, sexual attacks or the many varieties of mean and vicious verbal and emotional abuse – the spite, gossip, rumor-mongering, ostracism, targeting or mocking – there will always be “experts” who say “it’s not so bad,” lawyers who say that it’s too difficult to write enforceable laws, and there will always be difficulties in stopping harassment, bullying and abuse.  So what if there are difficulties?  If we can’t overcome those difficulties, we don’t deserve the responsibility and trust, and we will reap the bitter fruits that will await us in our hours of need.

Andrew Meacham in the Tampa Bay Times article, “Sexting-related bullying cited in Hillsborough teen’s suicide,” reports on the suicide of Hope Witsell.  Witsell’s death follows the sexting-triggered suicide of Jessica Logan who was taunted, harassed, bullied and abused for similar reasons. Of course, ultimately the choice was Hope Witsell’s, but the principals and district administrators at Beth Shields Middle School and at Lennard High School took the wrong approach.

According to the article, 13 year-old Hope sent a photo of her breasts to a boy she liked.  Bad choice.  A rival girl saw the photo on the boy’s phone and forwarded it to other students.  The photo went viral.  Like piranhas, mean girls and vicious boys at the schools joined the general feeding frenzy.  Hope was accosted as a “whore” and harassed for more nude photos at her school and also at a Future Farmers of America Conference.

Let’s focus on only three aspects of this terrible situation:

  1. The school principals and teachers who didn’t stop the frenzy.
  2. The mean girl who first forwarded the photo, the other vicious kids who passed it on and the predators and bullies who attacked a wounded target.
  3. Hope’s self-bullying.

The middle school has a policy against sexting and disciplined Hope: Suspension and loss of honors and privileges.  But, even though the principal and teachers were aware of the taunting, harassment and bullying, there is no report that they did anything to the predators – No all-school meetings about how wrong the behavior is; no follow-up with the police to see who was illegally forwarding the nude photos; no action in the cafeteria when Hope was being harassed by other students.  Even though they knew what was happening, there was no extra vigilance to protect Hope from the attacks.

They did follow up with Hope’s parents to explain their punishment of her, but they took no action to stop the mean girls and vicious boys.  Also, they never called Hope’s parents when they found out that she was cutting herself.

There’s no much you can do once a feeding frenzy has started, but the legitimate authorities at school and the police can be talking to the kids and their parents.  You must make an attempt to rally parents and students to stop the attacks, even though you think Hope was a dope.

Hope’s diary and conversations with her friends were full of self-bullying.  This negative, critical self talk destroys self-esteem and self-confidence.  Self-bullying makes any kind of setback or embarrassment into a humiliating catastrophe that seems to destroy the child’s life forever.  Looked at through self-bullying eyes, the future will seem hopeless, the person helpless to redeem herself.  As Hope wrote, “Secretly TONS of people hate me.”  That’s the wrong conclusion to draw.

Obviously, there are many places Hope’s parents could have intervened had they known how serious the situation was.  But I think the first one is here: Parenting bully-proof kids begins with helping them stop self-bullying, with helping them build strength, courage, resilience and determination in the face of humiliation, disaster or abuse.

Laws are good, but they aren’t enough to stop foolish girls from sexting.  Laws against forwarding pornographic pictures are good, but aren’t enough to stop people from distributing them.  It takes a concerted effort by adults to set the tone; to create an atmosphere in which all students and parents are aware of the stupidity involved and the harm that can be caused.

Missouri has responded effectively to cyber bullying via web sites and text messaging; has your state? After the Lori Drew case in Missouri, in which a MySpace account was used to bully 13-year old Megan Meier, who committed suicide, Missouri legislators passed laws criminalizing cyber-bullying, harassment and abuse, and schools created zero-tolerance policies.  School authorities and police are determined to enforce these laws.

Last week, a ninth-grade girl was arrested for creating a cyber bullying web site to attack another teenaged girl.  In addition to photos and sexually explicit statements, the online poster stated that the target “would be better off if she just died.”

It’s one thing to say those things in the heat of an angry face-to-face exchange and a very different thing to create a web site that can spread those statements throughout the world.

The ninth-grader has confessed and the case has been turned over to juvenile authorities.  The school has also instituted disciplinary action.

Lori Drew got off because previous statutes were “constitutionally vague” and not specifically directed at cyber bullies.

The law went into effect August 2008 and by December Missouri prosecutors had filed charges against seven people accused of violating the statute.  Hopefully, the new laws are written well.

Although we all want to protect free speech, I think the more important value here is tightening laws in order to protect kids from vicious, false and often anonymous attacks by other disgruntled kids or adults.

There will always be people in angry spite-fights with each other.  And every society draws boundaries about what can be said or done, privately and publically, in these fights.  By trial and error, we’re drawing those lines now concerning the use of new media like cyber space and text messaging.

Part of the message to parents is to check on our children.  Are they engaged in cyber bullying?  Are they being harassed and abused by cyber bullies?  Do you know how to find out?  Do you know how to respond most effectively?

Good for the Missouri’s legislators, school officials and police who are spearheading this effort.  Good for the parents who took effective action.

On July 2, a federal judge overturned guilty verdicts rendered by the jury against Lori Drew, 50, who was accused of participating in a cyber bullying scheme against 13-year-old Megan Meier, who later committed suicide. This case demonstrates why we need federal laws to stop cyber bullying, harassment and abuse.

The facts in the case were agreed upon even by Drew.  She set-up a MySpace account under an assumed name, “Josh Evans,” that was used by her daughter and an employee to harass, bully and abuse 13-year-old Megan Meier.  It is not clear what other actions Drew took to use or promote the use of the site.  After many attacks on Megan, the fake identity eventually encouraged her to commit suicide.  The three perpetrators would not admit who sent that message.

While that sounds straightforward and obviously wrong, and most people react with outrage, there are no Federal laws to prevent such attacks.  Since there are no laws making the cyber bullying, harassment and abusive actions of Lori Drew, her daughter and her employee a felony, prosecutors had to bring weak charges based on unauthorized computer access under the Computer Fraud and Abuse Act.

Despite difficulties in stretching the application of these laws to cover the cyber bullying, a jury found Lori Drew guilty of three misdemeanor counts in the case.  However, the judge overturned the jury and acquitted Drew of the charges.  Some of the arguments for the defense were: * The three bullies didn’t know the terms of agreement for setting up their MySpace account because they hadn’t read the MySpace contract they agreed to. * Stretching the laws to cover their actions could set dangerous legal precedents.

Even though we can follow the legal arguments, the sense of outrage still remains.

This situation makes an obvious case for the need for strong Federal anti-cyber bullying laws. If there were clear laws and stiff penalties against, for example, using sites to defame, embarrass, harm, abuse, threaten, slander or harass third parties the case against the three people would have been different.  In addition, we must not offer people anonymity or secret identities to attack other people online.

Of course these laws would infringe on free speech and some people’s desires to create secret identities online.  Which is more important, protecting adults and children against anonymous attacks or free speech?

In the case of the suicide of Megan Meier, had Lori Drew’s daughter accosted Megan in person, laying forth whatever complaints she had, saying whatever vindictive and nasty things she wanted to say, the situation would have been very different.  Megan would have been able to face her accuser.  She would have known her accuser’s personal agenda.  She could have argued or ignored the attacks.  But online attacks through a false identity are a very different matter.

Of course lawyers debate legal precedents.  But we all know the protection we’d want against anonymous people who put signs or graffiti on our homes or burn crosses on our lawns.  We clearly see the need to regulate these actions, even if they aren’t direct attacks with a deadly weapon.  Cyber bullying, harassment and abuse require the same regulation.

Lori Drew and her attorney are trying to drum up sympathy for her.  They say that she’s had to pay legal fees and move from Missouri due to the publicity and anger her family has faced.  They may not have envisioned the final consequences of their hoax, but once we go down the pathway of harassment, bullying and abuse, we can’t control the results.

As parents, this case also should make us question our children’s use of social networking sites like MySpace.  I always recommend drawing firm lines that encourage face-to-face friends and prohibit virtual friends, who, by definition, aren’t real friends.

According to the Wall Street Journal article, “CyberBullying Report Opposes Regulation,” a recent report on cyberbullying suggests that, unlike other Internet scares, this one is well-founded, but it questions some of the regulatory efforts that are gathering steam.  “The report, by the Progress & Freedom Foundation, a right-leaning Washington think tank that focuses on technology public policy, says that data from child-safety researchers” indicate that much of the furor is overblown. I disagree strongly: The furor is not overblown and we do need Federal laws to stop cyber bullying, harassment and abuse.

The right-leaning think tank’s objections to new anti-cyber bullying laws are that:

  • Worries over online predators are overblown because one study of arrests from 2000 to 2006 showed that most of the offenders approached undercover investigators, not kids.  I’m glad the offenders approached undercover investigators.  But that’s no reason not to have laws.  Between 2006 and now, offenders have gotten smarter.  And, of course we want laws so we can protect the kids who are approached.
  • They estimate that threats due to peer-to-peer bullying are more serious than those due to cyber bullying.  Even if that’s true, that’s no reason to abandon kids who are targets of cyber bullying, harassment and abuse.  As shown by the case of Lori Drew, without Federal laws, cyber bullies can’t be prosecuted effectively.  The Judge acquitted this adult even though she set up the MySpace site that was used to harass and abuse teenager Megan Meier until she committed suicide.
  • Laws pose “thorny issues” that are entwined with free speech.  Again, that’s no reason not to enter the thicket.  That simply lets us know that the laws will have gray areas and both the law and the interpretations will be continuously evolving as hardened criminals find loopholes.  Laws encourage angry, potentially vindictive people to think twice before doing anything impulsive and rash.
  • Laws would make statements that defame, embarrass, harm, abuse, threaten, slander or harass third parties illegal online, even though such statements would be allowed if said on a playground.  That’s not a problem; that’s an obvious benefit.  That acknowledges the truism that statements made in a local context or face-to face usually have very different consequences than hostility put out to the whole world on the internet, especially if the statements are anonymous or made through the safety of false identities.
  • We can solve the problem best through better education.  Nonsense.  Of course, education and vigorous stop-bullies programs are very helpful, but they’re not enough.  Education alone does not yield the most benefits.  Education, anti-bullying programs and enforced laws all together yield the most benefits.
  • Teaching people to behave civilly online is no different than teaching children to use proper table manners, to cover their mouths when they sneeze or to say, “thank you.”  That’s also nonsense.  If an adult is a slob at home, no one else is harmed.  If someone gets drunk and disruptive at a restaurant, a movie theater or a ball game, they can be asked to leave or ejected or arrested.  The harm caused by eating with the wrong fork or not saying “please” or “thank you” is minor compared to the harm that can be caused by cyber bullying, harassment or abuse.  Ask the families of Megan Meier or Jessica Logan, both of whom committed suicide after they were made the targets of cyber bullying.  Ask the families of the thousands we don’t hear about them in the media.  They suffer, helpless to stop their abusers, but valiantly and quietly to struggle through life.

Online attacks are becoming an epidemic.  Some sites even specialize as forums for anonymous bashing and attacks.

Laws are made to state the standards to which we aspire and to diminish people’s ability to harm others as much as possible.  Laws may be imperfect and enforcement may be difficult and spotty, but that’s better than nothing.  I’d rather have anti-bullying laws that protect kids 90% of the time and have difficulties 10% of the time, than have no laws to stop cyber bullying and leave kids vulnerable 100% of the time.

Our laws and even our system of checks and balances are founded on our understanding that no matter how much education people have, they will often seek power and revenge.  They won’t always be good and sweet and kind.  If given the chance, people will be mean, nasty and vicious to others, especially if they can act anonymously or the target can’t fight back effectively.

We must rise to the challenge posed by new technology and keep evolving laws and enforcing them the best we can.  We must stop cyber bullying.
