Recent articles in the “New York Times” by Shayla McKnight, in the “Harvard Business Blogs” by Cheryl Dolan and Faith Oliver, and in “Stumble Upon” have focused on the harm done by workplace “gossip girls,” “mean girls” and on the difficulty in stopping these bullies.  However, some academics have even made a case for the benefits of gossip at work. Although men also engage in gossip at work, the typical image of harassment and bullying with gossip involves grown up mean girls using the same tactics they perfected in middle and high school.

Gossip is part of a pattern of negativity, verbal abuse, sabotage, rumor mongering, exclusion, back-stabbing, public ridicule, “catfights,” arguments, vendettas, disrespect, cutting out and forming warring cliques, crowds or mobs that wreaks havoc on previously productive teams.  Conflict and stress, and turnover and sick leave increase, while morale and productivity are destroyed.  These tactics lead to hostile workplace and discrimination suits against companies that don’t actively recognize and remove stealthy gossip girls, their supporters and managers who tolerate the bullying.

Although gossip, harassment and bullying by mean girls are scourges at work, they can be stopped.

Of course there are people for whom gossip is a way of life.  They can’t imagine living without talking about other people.  But if you want to maximize productivity of your team or company, you’ll have to stop these people, as well as the hardened climbers who use gossip to gain power and turf, or who simply like inflicting pain on their victims.

The key to stopping these hostile behaviors is team agreements:

  • Ban the practices – have clearly stated company policies and procedures.
  • Publicize the no-gossip policy during interviews and new-employee orientation.
  • Track behavior as part of evaluations that count.
  • Involve the whole team, as well as managers, to hold one another accountable.
  • Remove people who insist on their own destructive behavioral code.

Make the overall tone at work be “We have more important things to talk about than gossip.”

Obviously, the burden falls on owners and leaders.  They set the tone.  If they’re the gossip girls or boys, you won’t be able to change their company.

But owners and leaders can’t do it themselves.  They must involve and enroll all the employees.  They must promote and keep only those who actively support the effort to create better attitudes and behavior.

Sometimes the voices of an outside expert and company lawyers are necessary to guide the process.  But ultimately, leaders and employees must take charge of creating an environment where they can thrive without having to look over their shoulders with the same kind of anxiety and fear they had in middle of high school.

In an article in the New York Times on May 9, 2009, “Backlash: Women Bullying Women at Work,” Mickey Meece describes numerous cases of women bullying women at work. Of course, women abuse, harass and sabotage other woman at work, just like men do to each other.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be stealth bullies.  Some use tactics that are sneaky, manipulative, backstabbing; some form cliques and start rumors or demeaning put-downs; some pretend to be friends and bad mouth you behind your back; some are negative, whining, complaining “professional victims;” some are passive-aggressive.  And some can be nit-picking, control-freaks just as much as men.

How about Meryl Streep and other unsavory characters in “The Devil Wears Prada?”

Some are splinters, rotten apples and cancers – at all levels in your organization.  Just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery, appeasement, simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

In her article in the Wall Street Journal, “When women derail other women in the office,” Rachel Emma Silverman comments on Peggy Klaus’ article in the New York Times, “A Sisterhood of Workplace Infighting.” Both discuss an estimate that female office bullies who commit verbal abuse, sabotage performance or hurt relationships, aim at other women more than 70% of the time.  Both discuss the psychological reasons why women hurt other women and why they don’t protect them.

Dana thought her new friend Tracy had a strong personality.  Tracy always knew what was right and knew how she deserved to be treated.  She could always justify why her standards were the right ones.  If anyone didn’t live up to Tracy’s rules and logic, she let them have it. She was even right when she told off Dana’s next door neighbor.  But Dana had to live with the consequences of Tracy’s tirade.

Do you know any quick-tongued people who are sure they’re right?  How do you deal with them?

Dana’s neighbor was having a pretty loud party the evening Tracy was visiting.  Dana would have let it go because the neighbor usually was quiet or she would have sweetly asked the neighbor to tone it down a little.  As part of their good relationship the neighbor would have apologized and made her guests quiet down.

But Tracy got livid at the noise and shifted into action.  She raced over to the neighbor with Dana following behind.  When the neighbor answered the door, Tracy lit into her.  The guests were looking on but that didn’t stop Tracy for a second.  She yelled that the neighbor was discourteous, arrogant, crude and trailer-trash.  When the neighbor reacted defensively and angrily, Tracy cut her off, called her a string of dirty names and said she was getting the police on her.

Tracy ran back to Dana’s house, called the police and complained loudly about the noise next door.  The police did come.

When Dana said that she thought that was overkill, Tracy got angry at her; no one was going to disrespect Tracy.  The neighbor was too loud and she had a lot of nerve to get angry when she was in the wrong.

When Tracy left, Dana was stuck.  She’d always had a nice relationship with the neighbor and she didn’t want to start a spite-fight with someone who lived next door.

So what would you do?

When Dana and I talked the next day, we began by separating the three people she had to deal with; the neighbor, Dana herself and Tracy.  We went through each one separately and then Dana took the action she’d decided upon.

That evening, she went to the neighbor’s house and apologized for Tracy.  The neighbor was furious and wouldn’t accept Dana’s apology.  She told Dana off and slammed the door in her face.

Dana waited and after about five minutes she knocked again.  The neighbor wouldn’t answer until Dana had knocked for what seemed like another five minutes.  Again Dana groveled.  She explained that she hadn’t known that Tracy had called the police, she would never have done that and she still wanted to be neighborly.  They’d always gotten along before and they could still talk to each other reasonably in the future.

Again the neighbor slammed the door.  But an hour later, the neighbor called and acknowledged that the party was a little loud.  She said she understood, but she never wanted to see Tracy again.  Dana was satisfied with that arrangement.  She and the neighbor actually got along better after that conversation and the neighbor didn’t have a loud party again.

The second person Dana had to look at was herself.  She was shocked and stunned when Tracy threw her fit.  Dana finally realized that she wasn’t a bad person for letting Tracy attack the neighbor; she didn’t have a character flaw.  She simply hadn’t trained herself.

When humans are surprised and shocked, we often revert to our childhood reactions or to one of the three primitive reactions we have – fight, flight or freeze.  Dana froze; she called it “brain freeze.”  Maybe Tracy reverted to “fight” mode.

Since Dana didn’t like brain freeze, all she had to do was to train herself to make a different response.  She had known that she’d wanted to stop Tracy.  Actually, she knew how Tracy was and that if she’d prepared herself, she wouldn’t have allowed Tracy to go to the neighbor’s house.  Or, she would have stopped Tracy in mid-tirade.

Now she had to make her boundaries clear and stand up to Tracy.

When Dana told Tracy how much trouble she’d caused with the neighbor, Tracy attacked Dana.  “I was right.  Your neighbor was way too loud.   I had a right to be angry.  Nobody’s going to bother me any more.  Someone needed to tell her off.”

When Dana told Tracy she didn’t want to deal angrily with a neighbor over one incident, especially when the woman had been a good neighbor for a long time, Tracy again attacked Dana.  “When I get angry I have to get it off my chest.  You’re trying to repress me and put me down.  I have a right to my feelings and I won’t be stifled.”

Dana she recognized that Tracy was bullying her.  Now, Dana was prepared.  She said, “You know, you seem to think that you’re entitled to throw a fit if you feel like it; if you feel righteous, right and justified.  Did you grow up getting your way when you threw fits?”

Tracy yelled that it was none of Dana’s business how she grew up.  “Anyway,” she spat out, “I feel better when I let people have it.  They deserve it.  And it helps me get what I want.  You’re just a coward if you don’t tell people off.  You’re asking them to take advantage of you.”

Dana repeated, “Usually, I don’t have the strong feelings you do.  And even when I do, I think of what will get me what I want, instead of just throwing a fit and spilling my guts.  I wanted to start off nice with the neighbor.  When I simply ask, she always takes care of things.”

Again, Dana challenged Tracy, “Is it more important for you to throw a fit than to get what you want?  I wanted to tone the party down and I wanted to keep a good relationship with my neighbor.  Whenever you feel right and righteous, do you beat people with your tongue or do you think of what else you might want?”

Tracy blew up again.  “I was right, your neighbor was wrong.  I can do whatever I feel like when people are treating me bad.  And if you don’t like it, I’m not your friend.”

After careful consideration, Dana decided that Tracy wasn’t interested in changing her reactions and that not being friends with her was a good idea.  She didn’t want to get drawn into fights because Tracy had the self-control of a child.  Rage, bullying and verbal abuse weren’t her usual style.

Coaching helped Dana clarify how she wanted to act and what she’d allow in her personal space.  Our talking and her learning from “How to Stop Bullies in Their Tracks” helped Dana maintain her boundaries with the neighbor and her former friend Tracy.  They also helped Dana stand up for herself against other bullies in her personal life and at work.

I hope this case study and the techniques Dana used will alert you to areas in which you’re not taking charge of your personal ecology.

Obviously there are great parents.  And there are children who repeatedly wound their parents.  But let’s focus on parents who repeatedly wounded their children … and still continue to bully and control them even after the children have become adults. Whether that’s done consciously and intentionally, or the parents are righteous and oblivious to the effects they’re having, or they think that they’re preparing their children to be humble and moral or to face a hostile world, the pain is real and the effects can last for decades.

Before we review a typical case study and offer the keys to moving on and creating the life you want, let me ask, have you been wounded by your parents?

In general, boys are wounded just as much as girls, but let’s look at Irene.  She’s now a skilled and competent nurse, but getting there was a long struggle.  Her parents relentlessly belittled, denigrated and punished her.  They didn’t hit her often, but they forced her to do everything their way.  They knew best and were always right; she was always wrong.  They said that her character and personality was fundamentally flawed.  Despite everything they did for her benefit, they knew she’d never be a good or successful person.  She’d always be a loser.

In response to their hostile criticism, emotional blackmail and verbal abuse, Irene became insecure and shy.  Although she was very mature and competent in her professional life, when she faced her parents, she became a little girl again.  She was intimidated by their certainty and rules.  Facing these bullies, Irene became a self-bully; bullied by the old attitudes, beliefs, rules and critical voices she carried in her head.

Irene was like so many other wounded people in life-long therapy.  She was completely focused on her parents’ continuing bullying, on resisting them, on hating them, on finally pleasing them, on getting past them.  She gnawed on the bone of her parents endlessly.  She was depressed and sometimes suicidal.  She thought she needed repeated catharsis to keep functioning.

The relationship with her parents consumed her life.  Irene kept trying to convince them to give in to her and to approve of her so she could feel good.  She just wanted them to be fair and reasonable … and to like and appreciate her.  She thought she mustn’t ever create a safe distance from them even though they still bullied her.  The guilt would be overwhelming.

Let’s focus on the perspective that gave Irene back her life.  I think there are developmental transitions we all go through.  The first stage of growing up and leaving home is when we leave physically.  Most of us go to school, get jobs, get stuff (homes and cars), get spouses or partners, get children, get debts … get self-supporting.  We often move away so we can spread our wings without our parents’ eagle eyes on us.  Then we think we’ve become free and independent adults.  Externally, maybe.

We usually make this outer transition between the ages of 16-35.  When did you?

But that’s only the first transition.  There’s a second, necessary transition before we become truly unique, independent selves.  In this transition, we clean out the internal mental, emotional and spiritual homes we gave our parents.  We discard everything we took in when we were children.  And we take in what fits us now.  Some of the attitudes and ideas may be the same as our parents have, but much of it will be different.

In this transition, we get over our parents.  The present and the future we want to create become the focus of our world.  Our parents aren’t the focus any more.  They no longer fill up our world.  We move them off to the side or into the background, whether they like it or not.

Now we can take in attitudes and ideas as adults; adjusting them with our adult experience and wisdom.  Children take in ideas as black-or-white, all-or-none RULES, and apply those rules everywhere.  There’s no gray for them.  Adults know there’s gray in many areas.  We all did our best and it was good enough to keep us alive and get us to where we are now.  But we didn’t have the experience to judge with wisdom.  We misunderstood, misinterpreted and had very narrow visions.  We were kids.

This second transition is usually age and life-stage dependent.  For example, our careers reach a plateau, we can see the children leaving home, we become middle-aged, we notice the same, repeating life patterns and lessons, or we wonder if we’ll ever fulfill our heart’s desire.

Are you there yet?

When we’ve done this, we’re no longer controlled by our parents’ voices, rules, beliefs and attitudes.  We have our own view of life and what’s important for us and how we can get it.  We can create the life we’ve wanted, independent of whether they like it or not.  We may or may not reject them; we’re simply not controlled by them or by having to be like or different from them.  We make up our own minds.

When Irene saw her life’s movement with this perspective, she heaved a sigh of relief.  She wasn’t a loser or flawed sinner caught forever in an insoluble bind.  Her parents’ opinions of her faults and what she needed to do were merely their personal opinions, shaped by their upbringing.  Nothing more truthful or important than personal opinions.  She no longer put them on a pedestal.

She wasn’t helpless.  The situation wasn’t hopeless.  She was normal.  She just had to persevere in order to create a life that she could call her own.  And if her parents didn’t like it; so what?  They didn’t get to vote.  If they wanted to get close to her, they have to pass the tests of her 9 Circles of Trust.

Some people get this in a blinding flash when they’re relatively young.  For Irene, it took much longer.  The transition wasn’t easy for her but it was do-able.  She felt free and light, like a great burden had been lifted from her shoulders.  She was always stubborn.  Now she could use her stubbornness to persevere.  The light at the end of her tunnel was the life she’d always wanted to live.

She won’t let her parents wound her any more.  The big difference from decades ago was that now she was just as tall as they were.  She was an adult.  Keeping herself safe from them was more important than old rules that had led her to accept their abuse and control.  When she made her parents’ opinion unimportant and she turned to face the light at the end of her tunnel, she could feel her wounds healing, as wounds naturally do when no one is picking at the scabs.

Where are you with your parents?  Where are you with your own growing independence?

What do you do if the person in the next cubicle constantly gives you the silent treatment, glares, ignores your requests for information, makes belittling comments in meetings, puts you down in public, spreads false gossip about you, takes credit for what you did, accuses you falsely of making mistakes, tries to rally other people to be nasty to you and cuts you down to your manager? Even worse, what do you do if that’s your boss, and he also yells at you, makes personal and derogatory comments in front of the rest of the team, gives you unreasonable projects or deadlines so you’ll fail, evaluates you dishonestly and harshly, and is relentlessly critical?

Women, just as much as men, create hostile workplaces by verbal abuse and emotional intimidation.  They may even be more sneaky and manipulative.

What’s happened to you?  And what can you do?

In her column in the New York Times, “When the Bully Sits in the Next Cubicle,” and her blog post, “Have You Been Bullied at Work,” Tara Parker-Pope gives statistics for how prevalent these behaviors are.  Statistics are cold, but the individual pain of being treated this way is very hot.

I use the term “stealth bullies” for the subtle, sneaky, manipulative, critical, controlling workplace bullies who don’t use physical violence.  Most people at work let this behavior fly below their radar.  If we recognized and labeled these people as bullies, we’d be energized to resist.

Instead, many people take part of the blame and suffer in isolation.  They feel helpless and hopeless.

On an individual level, I think the first key to resisting is to recognize and label the actions as bullying so you’re galvanized to resist.  Then find allies and shine a light on it.  Think tactically and understand you’re in a war.  Because laws won’t help much, you’ll have to find other levers to exert pressure.

I don’t spend much time analyzing why bullies do it.  We know the major categories: personal dislikes, using brutality or someone’s back as a stepping stone, and ego stroking (“If I put you down, I’m one up).  You could probably reel off a few more.  In general, the approach of understanding doesn’t help.

I see hostile workplaces, verbal abuse and emotional intimidation not only in medical, legal and academic environments, but especially in government offices, non-profits and public service.  In those areas, people are often afraid of “confrontation” or of making “judgments” (someone is a bully).  In those areas, the typical culture thinks that the best way to stop bullying is to educate and rehabilitate bullies instead of simply stopping them first.  That’s like telling a battered wife (or husband) to endure the brutality while her husband gets therapy.

The purpose of most workplaces is not to be a therapeutic community for their workers.  Set high standards and enforce them at all levels.  But if the people at the top won’t dedicate themselves to stopping harassment and bullying, you won’t be able to stop it.  That’s like schools in which principals and teachers won’t stop bullying.

As a coach, consultant and speaker, I encourage people to fight to win.  The book, “How to Stop Bullies in Their Tracks” and the CD set, “Eliminate the High Cost of Low Attitudes,” can help but it’s crucial to design tactics for your specific needs and the situation.

But if you can’t win, don’t stay in a place where the powers are out to crush you mentally and emotionally, or where your spirit will be destroyed.

Iris’s manager knows everything.  He bullies Iris and her co-workers by being right and righteous; he’s sarcastic and demeaning.  He destroys teamwork by his constant criticism.  There’s never a word of praise, only correction and put-downs delivered in a haughty voice.  Every sentence starts with an unspoken, “Well, stupid, you should know …” or an exasperated, “I’m so frustrated; you’re so incompetent.” He acts superior while he runs down each employee to the other managers or bigger bosses.  He lists their faults and every mistake they’ve ever made.  There’s never a word of praise for their many accomplishments.  He seems to enjoy making each critical, hostile remark.  He says that it’s for their own good; it’ll help them become perfect.

Iris feels chastised, like she’s a child being corrected by a harsh parent.  She’s worked at the company for 15 years; her boss for 5.

What do you think should she do about his bullying?

Iris’s manager’s style of leadership is like the statement attributed to Captain Bligh of the Bounty, “The beatings will continue until morale improves.”  His verbal abuse creates a hostile workplace and it destroys her confidence and self-esteem.  She wonders if there’s a kernel of truth in what he says.  She’s also afraid of protest because he is her boss and she should respect his position, confrontation is distasteful and she might lose her job.

Iris is in a tough spot.  Her boss is a well-known type.  First, he’s a know-it-all who enjoys putting down people.  Second, he’s also the town gossip, dishing the dirt on everybody.  Bullies like him rarely change because of pressure from below.  After all, he does know best.

Doesn’t he sound like some parents we all know who think that the best way to help their children is to pound them relentlessly and embarrass them in public?  Deep down, these merciless parents do feel self-satisfied and righteous. Know-it-all bullies and town-gossips sometimes change when there’s strong, consistent pressure from above.  The pressure must be coupled with, “Change or you’re gone.”  But Iris’s manager has made himself seem indispensible to the bigger bosses, so Iris will have some difficult choices:

  • Be as straightforward as she can with the bigger boss, knowing that her manager will find out and try to get her fired.
  • Go to the bigger boss with most of the team, in hopes that the weight of numbers will sway the bigger boss.
  • Find a bigger boss that she thinks will act wisely and keep her from getting terminated.
  • Transfer to another department or look for another job – which is hard since Iris’s been there 15 years.
  • Take it as best she can until she retires.

Iris should realize that her manager will take whatever she does as mutiny and will try to strike back.  I’ve rarely seen know-it-alls and town-gossips change.  Iris’s in a tough fight.

Coaching and the book, “How to Stop Bullies in Their Tracks,” helped Iris see her boss as a bully.  She realized how skilled she was at work and that she could get other jobs.  She refused to waste 8 hours a day for the rest of her life in workplace-hell.  Her determination and courage soared.

She used the five-step process and decided to go to the big boss.  But the big boss only gave Iris a lecture on how valuable Iris’s manager was.  The big boss wouldn’t even let Iris make her case.

Two bullying bosses were two too many for Iris.  She resigned.  She was surprised when she rapidly received a number of better job offers.

Iris said that the big inspiration for her came when she had a name for what was happening – “bullying.”  That freed her from her self-imposed restraints.  She said that she felt the weight of the world lifted from her shoulders.  She now feels free and alive like she hasn’t for years.

I think that self-esteem begins with actions.  Strategic action (whether it works out the way we hope or not) increases confidence and self-esteem.  Iris got herself out of a situation that she couldn't change.

She was successful.  Notice I say that without any knowledge of the future – whether her new job will be better in the long run.  Success is measured by the right actions you take, not by how wonderful it works out each time.  In the long run, as you keep taking the right actions every day, you'll get more of the results you want.  And your personal and work space will have fewer bullies to bother you or waste your time.

Bullies at work can ruin a culture, destroy productivity and make your life miserable.  Many people focus only on bullying bosses, but I’ve seen just as many coworkers and employees use these bullying methods as I have managers and supervisors.  Before you read the top ten I’ve seen, please think for a moment.  What bullying methods used by whom, have you seen most? Have you seen these techniques ruining your workplace?

  1. Yelling, physical threats (overt or subtle) and personal attacks.
  2. Verbal abuse, emotional intimidation, personal insults and attacks (in private and in public).  Put-downs and humiliating, demeaning, rude, cruel, insulting, mocking and embarrassing comments.  False accusations (especially outrageous), character assassination.
  3. Harassing based on race, religion, gender and physical attributes.  Sexual contact, lewd suggestions, name-calling, teasing and personal jokes (sometimes overtly nasty, or threatening or sometimes given with laughter as in, “I was just kidding” in order to make it hard for you to fight back.
  4. Backstabbing, spreading rumors and gossip, manipulating, lying, distorting, evading, hypocrisy and exposing your problems and mistakes.
  5. Taking the credit; spreading the blame.  Withholding information and then cutting you down for not knowing or for failing.
  6. Anonymous attacks and cyber-bullying – flaming e-mails and porn.  Invading your personal space and privacy – rummaging through your desk, listening to phone calls, asking extremely personal questions, eating your food.
  7. Hypersensitive, over-reactions, throwing tantrums (drama queens) – so you walk on egg shells, back off in order to avoid a scene, or beg forgiveness as if you really did something wrong.
  8. Dishonest evaluations – praising and promoting favorites, giving slackers good evaluations and destroying careers of people the bully doesn’t like.
  9. Demeaning at meetings – interrupting, ignoring, laughing, non-verbal comments behind your back (rude noises, body language, facial gestures, answering phone, working on computer).
  10. Forming cliques and ganging up.  Turf wars about budgets, hiring, copiers and coffee machines.

Most bullies use combinations of these methods.

We’ve all seen the effects of bullies and the hostile workplace they create.  There’s increased hostility, tension, selfishness, turf wars, sick leave, stress related disabilities, turn over and legal actions.  People become isolated, do busy work with no important results and waste huge chunks of time talking about the latest episodes.  Effort is diffused instead of aligned.  Promotions are based on sucking up to the most difficult and nasty people, not on merit.

Teamwork, productivity, responsibility, efficiency, creativity and taking reasonable risks are decreased.  The best people leave as soon as they can.

The wrong people or the wrong culture can always find ways to destroy the best operational systems. Your pipeline will leak money and your profits will plummet.

I’ll go into solutions in future posts, but I want to mention one frequently used tactic that does not work to stop dedicated bullies.  It’s based on the false assumption that if we – educate, explain, understand, reason, show the consequences, accept, forgive or make enough attempts to satisfy bullies – then they will become reasonable, civil, professional, friendly and good to work with.  That approach only stops people who are not really bullies, but have forgotten themselves one time and behaved badly.

Determined bullies don’t take your acquiescence as kindness.  They take your giving in as weakness and an invitation to grab for more.  Bullies bully repeatedly and without real remorse.  You won’t get a sincere apology from them.  A sincere apology doesn’t mean anything about how they look.  It means that they change and stop bullying.

Are your children and teens resilient?  Do they bounce back after they’ve been disappointed or faced hostility, bullies, abuse or trauma?  Are you resilient?  Do you know how to resist a hostile, abusive, controlling or bullying husband or wife?  Can you resist your self-bullying tendencies?  How about abusive, controlling or bullying friends, relatives or neighbors?  How about at work; hostile, abusive, bullying bosses, managers or co-workers?  Do you bounce back from getting passed over, terminated or fired from a hostile workplace?  You know – lies, yelling, cursing, back-stabbing, verbal abuse, demeaning insults, harassment, false complaints or accusations. According to a Newsweek article written by Mary Carmichael (The Resiliency Gene: A genetic variant may protect some abused kids from depression and other long-term effects) the National Institute of Mental Health is funding studies to find the genes associated with resiliency to hostility, abuse and trauma.  As a former practicing biochemist, I can say that, of course, we’ll find genes associated with almost every pattern of behavior.

But, I think it’s a dead end if we focus merely on the genetic expressions of what’s going on.

Why do I think it’s a dead end?  Because you end up thinking that either you have the right stuff or you don’t.  That belief won’t help your children develop strength of character or as much resilience as they can.  For example, contrast the behavior of the teen in cyber-bullying suicide case with the teen who was acquitted of punching a racist tormentor . . Worrying about the resiliency gene won’t help you be courageous either.  You’ll remain a victim; hoping the system can be made 100 percent safe and fair.  You’re better off thinking that you can develop the right stuff to protect yourself, to create a bully-free environment.  That approach to make the world totally and completely safe is being tried right now in our schools .

Resiliency is something that we’ve seen and studied throughout history.  For example, in their elegant studies of about 700 famous men and women (“Cradles of Eminence,” 1962), Victor and Mildred Goertzel, called the eminent survivors of childhood abuse and trauma, “The Invulnerables.”  Our history is full of men and women who failed and then bounced back, struggled and succeeded.

In my coaching of adults (including parents wanting to know how to help their children), I encourage them to focus on the “free will” aspects of their lives.  You have much more control over what you create in life right now, than you do over your genetics.  No matter what life throws at us, whether we’re subjected to natural disasters, large scale human destruction or individual family brutality and trauma, we all must struggle to rise above those events in order to create as great a life as we can.  We can take charge of our efforts  even though we can’t control the results.

Inspire your children by them to look back at their inheritance.  Think of what their ancestors must have lived through.  No matter what their ancestry, they come from an unbroken line of men and women who survived drought, flood, plague, famine, disease, war, uprooting, slavery, rape and every other form of disappointment, hostility, control, abuse, brutality and trauma known.  Everyone one of their ancestors survived long enough to make a baby who grew up to make a baby who grew up to make a baby … until they were born.  If one of their ancestors hadn’t grown up to do his or her part, they wouldn’t be here.  They have a legacy of survivors.

Also think of their mental and spiritual inheritance.  There must have been people who took in some of their ancestors and nurtured, encouraged and stimulated them; even though they weren’t blood relatives.  Despite all the abuse and trauma, here they are.  They have the legacy of survivors.  Stop worrying about their genes and start training them to be mentally, emotionally and spiritually strong.  Start helping them develop the discipline that’s worthy of all the struggle and effort that went into getting them here.

I remember the stories of what my grandparents went through in order to get here.  They didn’t have credit cards, cell phones, health insurance or own their homes.  How can I let them down by not living as gloriously as I can?  How can I let them down by not encouraging my children to do the same – no matter what their genetics has given them?

Doesn’t a good manager solicit and incorporate employee feedback?  Isn’t employee happiness a major factor in building morale and teamwork? Well, yes.  With most employees you’d think that’s true.  But listen to what happened to Claire’s team, which harbored an unhappy, negative employee, Heather.

Heather was a chronic, whining complainer.  Nothing was good enough for her.  She criticized and disparaged everything Claire did.  She looked down her nose at Claire.

The tea in the break room was never good enough for Heather.  The soda and snacks at trainings, the seating arrangements and even the carpet in the training room never pleased Heather.  When Claire did what Heather seemed to want, Heather found something else wrong or changed her mind.  Heather was unhappy and told everyone it was Claire’s fault.  No matter what Claire did, she could never please Heather.  Heather was relentlessly hostile and verbally abusive.

Heather was a manipulative bully.  She used her unhappiness, negativity, criticism and verbal abuse to get Claire to try to please her.  But what could Claire do?  Wasn’t she supposed to try to make Heather happy?  Wouldn’t Heather be a more productive worker and better team player if she was happy.

When Claire accepted the assumption that she should do everything to please Heather, Claire gave Heather control of the team.  A few people joined Heather’s clique and bad mouthed everything Claire and the rest of the team did.  The rest of the team slunk away and tried to ignore Heather, despite the hostile environment she created.

Heather’s unhappiness and constant complaining triggered a pattern in Claire that I call “Self-Bullying.”  Claire accepted Heather’s assumptions about who was the failure.  Claire mentally beat herself up for not being good enough to please Heather.  Her self-doubt increased and her confidence and self-esteem plummeted.

As hostility increased and morale fell in Claire’s team, productivity also fell.  Sick leave and turnover increased.

I was brought in as a consultant and coach to help Claire’s once productive team.  We quickly developed a practical supervision and performance improvement plan that Claire could use for Heather.  But Claire wouldn’t implement it until she had done some major inner work.

Claire had to change her ineffective beliefs that:

  • Everyone will become happy and productive if you give them what they want.
  • Managers like Claire should make employees happy.
  • Employee satisfaction is the key to team success.

The key change for Claire was recognizing Heather as a bully.  Heather had learned to use her distain, unhappiness and criticism to get people to try to please her.  With this tactic, she dominated and controlled her environment.  But once Claire recognized Heather as stealth bully, Claire was freed from her own self-bullying.  She was motivated and empowered to use the practical performance improvement plan effectively and successfully.

Heather wouldn’t improve her attitude and her team behavior.  She soon left.  The whole team heaved a great sigh of relief.

Why had Heather been allowed to remain with the company after she had treated her former manager the same way?  I’ll give more details of how Claire was finally successful, in an article to appear in the Denver Business Journal on February 15, 2008.

Here in Colorado, the big news today is about a black teen acquitted for punching one of two teens who were taunting, harassing and threatening him.  See below for details from some of the news stories. Good for you Randall Nelson.

For parents of young children and teens, I'm commenting on one aspect that I often hear from well-meaning parents.  They tell their children not to fight; fighting is wrong, it only leads to more fighting.  They tell their children to understand that bullies have suffered and to forgive bullies.  They tell their children that forgiveness, kindness and negotiation will solve every situation peacefully.  As Randall Nelson's case illustrates for every teen, of any color, race, religion, sex, that's nonsense.  So, what do I think Randall should have done?

I think Randall did great; just what he should have done.  Randall Nelson tried not fighting back.  That's a good first approach.  He got the authorities involved.  That's a good second step, but they didn't stop it.  If those two steps don't work, you'd better have an effective back up plan.  Randall had the right back up plan.

Parents, if you coerce your children and prevent them from fighting even as a last resort, you leave them like defenseless sheep in a world that has wolves.  As I said about work bullies in a recent article in the Denver Business Journal (January 11, 2008, page A28),

"Bullies will interpret [your] reasonableness as weakness … They will remain hostile and righteous.  They will escalate their emotional abuse into a feeding frenzy." 

Teach your children and teens to protect themselves.  Don't encourage them to endure verbal abuse or emotional intimidation.  You'd be encouraging them to become insecure victims of bullies and predators. Instead, help increase their self-reliance, confidence and self-esteem.  This theme of teaching children and teens to face the real work also mentioned in the blog entry, "Cyberbullying suicide case."

Some of the articles describing Randall's case are: "Black teen acquitted in punch," and "Black teen acquitted in punch," and "Teen acquitted of assault in racial case," and "Black teen acquitted in punch," and "Teen who faced racial taunts acquitted after breaking 2nd teen's jaw."

I've been reading the news reports and postings about the cyberbullying suicide case.  For example, "No Charges in Cyberbullying Suicide Case," and "L.A. Grand Jury Investigates Web Suicide Case" and "Prosecutor Will Review Megan Meier Cyberbullying Case," and "Mom: MySpace Hoax Led to Daughter's Suicide," and "Cyberbullying Suicide Stokes the Internet Fury Machine," and "Prosecutor won't bring charges in MySpace suicide." That's the case in which Megan Meier, a teenage girl, was pushed toward committing suicide by Lori Drew, the mother of a former friend of Megan's.  Lori Drew, pretending to be a 16 year-old boy on MySpace, engaged Megan and exacted her revenge by dumping Megan.

To the parents of children and teens, I'd like to comment about only one aspect of this tragic situation.

We should be aware that this use of social networking sites and the internet will become more prevalent.  Predators and bullies, and hurt, angry, righteous and spiteful adults and teenagers have always used whatever methods they could in order to attack and take revenge on their targets.  Teens and adults will subject other teens to emotional abuse, verbal abuse and now cyberbullying, manipulation and intimidation.  They stimulate the insecurity and low self-esteem of their victims.  The ability to remain anonymous on the internet increases the likelihood that cowards, bullies and predators will use the web to strike at their targets and victims.

The world has been, is and always will be a place with potential danger.  Life is full of risks.  As much as we will discuss, argue and make legislation in order to protect our children and teens, the dangers and risks will remain.  That doesn't excuse Lori Drew.  That's just the way I think the world is and we must take that into account as we raise our children.

Do not teach your children that the world is a safe place.  Good parenting requires you to teach your children how to balance the risks, stakes, benefits and dangers of every activity.  You must teach your children to judge wisely which activities (which dark alleys, parties, friends and events) seem safe and which have huge risks attached.  You must do that in order to help them increased their independence, self-reliance, confidence and self-esteem.  And you must monitor them.  And, if your children and teens are like mine, you must also be prepared for them to do what they please.  But you're planting good seeds.

There have always been and will always be predators and bullies.  Prepare yourself and your children.  Of course, there also have been, are and always will be wonderful people who are worth knowing and who will stand by you in times of tragedy.  Find them and fill your life with them.

As Rabindranath Tagore said, "Create an isle of song in a sea of shouts."
