Most people believe that happy employees are more productive, treat each other better and give better customer service.  That’s not true. When human resource departments push employee satisfaction initiatives at work, too often they encourage the most selfish, negative and hostile employees to harass, bully and abuse coworkers and supervisors.

Of course, I’m not encouraging companies to mistreat their employees.  But I am encouraging leaders to question the assumed correlation between happiness and productivity, between satisfaction and teamwork.

A recent report in the Harvard Business Review, “Employee Happiness isn’t Enough to Satisfy Customers,” also suggests that there is no correlation between employee satisfaction and customer service in the workplace.

Here’s why.  Usually, mediocre and poor employees and managers are happiest when they work less and are held to lower standards.  They want or feel entitled to whatever makes them happy, but they won’t pay for those rewards by increased productivity.

These people often want to rule the roost.  When they’re empowered by being listened to, they become mean, vindictive and cruel.  They use their power to increase bullying and abuse of the most productive employees and managers, and of people they simply don’t like.

Employee satisfaction programs encourage the most negative, bitter and hostile people to vent their anger and to continue venting forever.  As long as they’re venting, someone will be catering, begging and bribing them.

I’ve seen that time and time again.  So have you.  Think of all the people you work with.  Ask yourself questions about each one individually, “If that person was in charge, what would happen – who are their favorites; what corners would they cut; are they lazy, negative, hyper-critical slackers; are they gossiping, back stabbing rumor mongers; would they try to bring everyone into the team?”

Instead of focusing on employee satisfaction, survey your most productive, lowest maintenance employees and managers.  By “most productive,” I don’t mean only “shooting stars.”  I also mean steady, highly competent employees.  Don’t ask the mediocre or “bottom feeder” employees and managers what would make them happier.

Don’t have HR departments do these surveys; they’ll get lied to.  Use written surveys but don’t pay much attention to them; people expect them but you won’t get the critical people-information you need.  Conduct skillful personal interviews with the right employees to identify the people or departments whose poor attitudes thwart or destroy productivity.

Ask the most productive employees, “What would make you more productive (effective, efficient)?”  Focus on, for example, better operational systems, better technology and better coworkers.

Give your most productive employees and managers what they need to be more productive. The technology and systems are usually straightforward areas.  Critical to your success is constant churning of your poorest employees and managers so the most productive ones can be even more productive.

Ask the most productive employees, “What rewards do you want for being even more productive?”  Give them much of what they want.  Remember, one highly productive employee is worth at least two poor ones.

Usually, you’ll find that the number one desire of highly productive staff is better coworkers, so they can accomplish more and look forward to working with people who also hold up their end of the table.

Don’t cater to poor attitudes.  Stop negativity, entitlement, harassment and bullying at work.

HR usually distracts and detracts from efforts to increase customer service or productivity.  HR tends to focus on surveying and catering to the happiness of all employees, which does not increase customer satisfaction.  HR usually doesn’t survey customers and you don’t want them to.

Focus your own efforts on measuring productivity and customer service.

As a leader, if you say, “I don’t know who my most productive employees are,” or “I don’t want to hurt the feelings of employees or managers that I don’t interview” you’ve just shown that you aren’t doing your job.

Give your best employees what they need or you’ll stimulate turnover of the people you need to keep.

Numerous articles, including Sandy Maple’s on parentdish.com, “Teen Insult Web Site Shut Down,” have reported that online free speech has bowed to the pressure of community values.  In an effort to stop online harassment, cyber bullying and abuse, a coalition has pressured Go Daddy, the internet host, to pull a web site, “People’s Dirt,” out of cyberspace.  Calling it an “insult site” is misleading.  The site was forum for anonymous hate mail. What did it take to pressure Go Daddy to drop the site?

The site was very popular with vindictive and vicious high school students who used it anonymously to publically trash-talk, harass, abuse and embarrass their targets.  The combination of slander and defamation on the hate board was illegal, but the anonymity offered by the site protected the abusers.

A joint effort by parents, students, school administrators and the Maryland Attorney General brought sufficient pressure on the Go Daddy Group and the “People’s Dirt” advertisers – the advertisers pulled their support and Go Daddy acted to preserve its reputation.

Whether protecting kids from physical bullying or from cyberbullying, that grouping is always necessary to stop bullying at school or online.

The Go Daddy hosting service agreement with its users allows Go Daddy to end service for sites whose content includes activities that “defame, embarrass, harm, abuse, threaten, slander or harass third parties.”  The contents on the site, including a threat to kill students and staff, racial slurs, claims of promiscuity about named high school students, and accusations against named teachers fit into those prohibited categories.

Go Daddy could have resisted the effort and forced the group to go to court to prove some sort of illegal activity.  But this is a much better solution: common cause to stop bullying and abuse.  Go Daddy will find other ways to make money.

Every society or community limits complete free speech because of a more important value: The balance necessary to maintain the strong sense of community that enables the people to live together peacefully.  Neither end of the scale – complete free speech or complete censorship and repression – yields a society worth living in.  Some form of compromise, some balancing of individual and communal desires and needs is always reached in communities that move ahead amicably.

Whether the site will remain offline is still an open question.  Other internet hosts may be willing to carry it.  Alfredo Castillo, the site's founder, has previously said that if the site was removed by Go Daddy, he would move it to an international host, where it could skirt any American prosecution.

Mr. Castillo is a person who doesn’t care about his community.  He’s an individual isolated from his community’s values.  He’s interested only in his own desires to make money.  Those are some of the identifying characteristics of bullies and sociopaths.  Anyone know where he lives and where his children go to school?

In his recent ABC news opinion column, “Want to Stop Bullies?” Lee Dye cites new studies that claim that:

  1. Girls are more likely than boys to intervene to stop bullying than boys are.
  2. Girls intervene more because they’re expected to by their parents, best friends and favorite teachers.
  3. Popular males are more likely to pick on weaker boys, while unpopular, weaker but aggressive boys are more likely to pick on girls.

Of course.  So what?

I’m glad Mr. Dye is speaking out and I share his desire to stop bullies and harassment, bullying and abuse in schools.

The reason I’m sarcastic is that I think these studies, done by interviewing 269 middle school students in four schools in North Central Florida, are typical of the thought process and pseudo-scientific research that says that if we knew more we could design better programs to stop bullies.  And they imply that we can’t have successful anti-bullying programs until we have more research.

However, this research adds nothing we didn’t already know.  And the generalizations are contradicted by evidence from the recent suicide deaths of four girls in Schenectady, New York.

We already know that getting the kids involved in anti-bullying programs is critical.  We already know that it’s crucial to teach children what to do when they are bystanders and see bullying.  In order to incorporate that knowledge into anti-bullying programs, we don’t need to wait until there’s more pseudo-science research to prove that point.

In summary, we know that it’s everyone’s job to stop bullying in schools and everyone’s help is necessary, especially the kids.  No one group can make a program work if the other members of the local community resist or are uncaring.  The programs in New Hampshire are only the latest reports documenting what we know already.

Successful programs have the seven elements crucial to success:

  1. The programs specify acceptable and unacceptable behavior
  2. Children are taught specifically what to do if they’re bullied or if they’re bystanders
  3. The programs involve everyone – school board members, police, principals, teachers, administrative staff and bus drivers, the kids, and at least a vocal, core group of parents.
  4. Consequences are clear and effective action rapid
  5. Courageous and proactive administrators, school principals and teachers
  6. Kids are also trained at home not to bully and how to stop bullies
  7. All steps are implemented simultaneously

Anti-bullying laws are necessary to force reluctant or uncaring district administrators and principals to act.  They’re also necessary to protect principals and teachers who do act from bullying parents who defend their little terrorists and threaten to sue the principal and school for harassing their little bully.  That’s like in the Harry Potter series where Lucius Malfoy protects his vicious son, Draco.

The biggest problem in stopping bullies is not the lack of research about bullying: It’s the lack of skillful effort being put forth by the most caring people.  At many schools, well-meaning principals and teachers need to join forces with a core group of parents to get programs in motion.  At other schools, frustrated and angry parents need to rally other parents in order to force uncaring or cowardly school district administrators and principals to make effective school policies and then take act promptly and strongly.

As reported in separate stories by Yadira Betances and Margo Sullivan in the New Hampshire Eagle Tribune, some middle schools are effectively implementing anti-bullying, anti-abuse programs.  The recent suicides of four teenage girls may stimulate a sense of urgency.  There are some differences in the programs to stop bullies, but both have the seven elements crucial to success. 1. The programs specify what acceptable and not acceptable behavior is General statements about respect and empathy are not enough.  These programs give graphic examples of many forms of harassment, bullying and abuse.  The unacceptable violence ranges from prejudicial put-downs and personally demeaning or mocking comments, to repeated acts of supposedly accidental tripping and shoving, to physical attacks.  The programs point out that bullies may act any where – on the school bus, by the lockers, in the lunchroom, in the playground and in classes.  In successful programs, the specific list of unacceptable behaviors evolves as new incidents arise.

2. Children are taught specifically what to do if they’re bullied or if they see someone being bullied Critical to the programs’ success is that kids stick up for other kids.  The kids always know who the habitual bullies are.  The principal, teachers and staff must also.  Ignorance is not an acceptable excuse.

3. The programs involve everyone School board members speak out against bullying and review and support the programs.  Principals and teachers are involved.  Administrative staff and bus drivers are trained and supported.  The adults set the tone: No bullying allowed.  The adults are proactive, not merely reactive.

Most heartening is the involvement of the students.  Kids lead the way in promoting the programs within their schools and in presenting it to other schools.  Education is on an emotional level that’s age and grade appropriate.  Fifth graders learn differently than seventh graders do.  Most kids are excited to know they’re important participants in the programs and they know they’ll be listened to, supported and protected by the adults.

Parental support is critical; especially a core group of parents dedicated to supporting the principal and teachers.

The programs and policies are public; everyone who works at the schools, every kid and every parent knows what the ground rules are.

4. Consequences are clear and action immediate Programs fail if repeat bullies are allowed to continue bullying during lengthy therapy and education processes.  The first task of the adults is to make the schools safe.  That often involves isolating or removing bullies rapidly.  Rehabilitating or converting habitual bullies takes second place.

5. Administrators, school principals and teachers are courageous Their moments of truth are when they have to face irate and bullying parents who defend their little terrorists by threatening to sue the principal and school for harassment.  That’s like in the Harry Potter series, when Lucius Malfoy protects his vicious son, Draco.

In order to survive those moments, principals need to have good documentation, staff needs to pool written reports and school district administrators need to back the program.  A good lawyer helps make staff’s efforts legal.

Critical to the programs’ success is a vocal group of parents supporting the principal’s actions.

6. Individual training of kids takes place at home Teach children not to bully to get what they want or to make themselves feel better.  Also teach them how to respond successfully to bullies; from learning to use verbal skills to learning how to fight back physically if necessary.  Face it; some bullies won’t stop until you beat them up.  Physical consequences for repeated physical actions are a good lesson for them as they grow up.  A child’s effective self-defense sends a different message to bullies than does any repeated beatings they might have gotten at home.

Successful self-defense also increases a child’s self-esteem and self-confidence, and is good preparation for the world children will face as adults.

7. All steps are done at the same time There is no one cause of bullying – like bad parents or uncaring teachers or cowardly principals or rotten kids – so programs won’t succeed if they focus on only one aspect of the problem.  Successful programs get everyone involved to stop behavior that affects everyone.  They work at the individual level, the classroom level, the school level and the district level.

We all recognize as bullies, brutes (male or female) at work or in our love and family lives who hit people or threaten physical violence.  But more bullies get away with their harassment, bullying and abuse by taking advantage of their victims’ rules about politeness. In her article in the Miami Herald, “It's time to get our behavior under control,” Robin Sarantos uses television’s “House” as an example of rude, inconsiderate, arrogant, discourteous, entitled behavior.  He eats other people’s food, searches his boss’ desk, reads a coworkers email, yells at and blames his coworkers.  And we’re supposed to think he’s funny because he’s a wonderful doctor.

But would you enjoy working with someone like him, who goes into your desk, listens to your private calls, says demeaning things about you, curses, cheats, stabs you in the back and spreads gossip and rumors?  Would you enjoy dating or being best friends with someone like that?

Do you enjoy the family members who come for the holidays or family occasions with their vicious, nasty, jealous tongues?  Do you enjoy exposing yourself to greedy, sarcastic or loud mouthed relatives?

What kind of loving relationship could you have with someone who puts you down, exposes your secrets, harasses you or makes cutting remarks with a smile and a laugh – pretending he’s just having a little fun or claiming that you’re too sensitive or can’t take a joke?

Often, when confronted by their smiling viciousness, we’re confused by the double message and think, “Maybe they don’t know how much what they said hurts,” or “If I say something, it’ll sound whiny or nasty.”  Many of us, when we’re surprised, shocked, baffled and stunned, revert to one of the three primitive human responses: We freeze.  And then it’s too late to protest.  Fear not, those bullies will always give you more chances.

Don’t be blinded by romantic feelings of love, or by family duty, or by your fear of a powerful person at work. Politeness doesn’t stop relentless bullies or psychopaths.  Relentless bullies don’t take your hesitation, politeness and passivity as a kindly invitation to respond with civility.  They take your lack of resistance as an invitation to bully you more.  They’re like jackals that sense easy prey.  The problem is not that they’re ignorant of social conventions: They know exactly what they’re doing: Pushing you around and getting away with it.

How do we know the difference between a relentless, abusive bully and a well-meaning person who stepped on our toes by accident?  It’s easy: Look for a pattern.

Well-meaning people who accidently said something hurtful, feel bad, apologize sincerely, make amends and promise not to do that again.  And they don’t do it again.  The last step is the key one: They don’t repeat the behavior.

Bullies will minimize what they did, or justify their actions by blaming on some fault of ours, or go through many of the steps of apologizing.  But they don’t make real amends and they don’t stop.  When bullies whack us and buy us candy or flowers, they’re simply bribing us to be available the next time they want to whack us.

The initial steps in resisting are easy.  We must react.  We may say “Ouch” or we may ask them nicely to stop.  If they’re well-meaning people, they’ll apologize and they won’t behave that way again.  If they’re bullies, we’ll have to do the more difficult work of being more firm and forceful.  Sometimes we can embarrass them to stop the bullying, but with relentless bullies we have to find real consequences that stop them.

If we ignore or minimize, if we beg or bribe them, if we appeal to their civility and manners, we’re asking to be whacked again.

These smiling bullies and control freaks actually produce more bullying incidents than the overt bullies who use violence.  Stop them or live like a frightened deer while they abuse your mind, heart and spirit.

Here’s a new slant on the cluster of suicides of four teenage girls from Schenectady High School, New York, that was stimulated by abuse and bullying in school and a war-zone environment outside school. Instead of working together to transform the school and the neighborhood environment, Rev. Veron House, pastor of the Life Changes World Ministries in Schenectady, and school superintendent, Eric Ely, are arguing over who was to blame and who should be responsible for fixing the problem.

Rev. House has been quoted as saying, “This is not a community problem, this is not a church problem, this is a school problem, and this is becoming a school epidemic because everyone that has done this is from Schenectady High."

On the defensive, Superintendent Ely responded, "We're not the parents of these children.  We have them a third of the time, parents have them two thirds of the time. We're going to do everything we can to keep it from happening. But ultimately, when a child goes home and takes their life, there's not a whole lot a school employee can do about that."

Who’s right?  Of course both of them are right.  But facing each other with finger-pointing makes both of them wrong.

The useful question is not who’s to blame and who should be punished, the people in the neighborhood or the principal and teachers in school.  The better question is how to bring people together after numerous and tremendously painful deaths, in order to create a community that simply won’t tolerate hate and violence in the school or on the streets.  Here in Denver, after the massacre at Columbine High School, it has taken 10 years for that healing spirit to become evident.

This question is not new.  The difficulty of establishing a safe and functional communal life after multiple, horrible deaths has been part of human struggles since the beginning of time.  For example, we see the same struggle in the families of Romeo and Juliet.

Even further back, the same subject and a wise solution are described in graphic detail in the three tragedies called the Oresteia, written by Aeschylus in 458 BC.  In the Agamemnon, the Libation Bearers and the Eumenides, the murders are for different reasons than in Schenectady and Columbine High School, but the end effect is the same.  Violent death rips apart the fabric of a community and people struggle with what to do.

Why do I bring up literature that’s 2,500 years old?  Because the violence of today has also been faced by people in all cultures, times and places, and we have recorded the approaches that only lead to more pain and also the wisdom that points the way to solutions.

Aeschylus shows that the age-old solution – pointing fingers, apportioning blame, imposing punishment, retribution and vengeance – only drives people into separate, warring camps and perpetuates the cycle of violence.  He also shows that only after the people involved have come together, having been transformed by the intense pain and suffering that everyone feels underneath their defensive and hostile poses, can they dedicate themselves to change the environment together.  One line from the tragedy is, “We must suffer, suffer into [wisdom].”

As community leaders, Rev. House and Superintendent Ely are failing in their responsibility.  Instead of analyzing and parsing out the blame, they must lead the community to come together to create a new spirit that will neither tolerate harassment, bullying and abuse at school nor the street violence that requires police and metal detectors at school doors.

Until Rev. House and Superintendent Ely rally a core of outraged students and parents to rid the area of violence, there are no tactics, plans and skills that will help them.  I’d expect Rev. House to know how rituals for painful grieving can transform the hearts of his parishioners into wisdom and determined action.  Only after they have united resolutely to clean up the school and the neighborhood, will expert tactical advice and guidance be productive.

A rash of teen suicides (4 in the last six months) has alarmed a Schenectady, New York school district.  At least two of the suicides have been directly attributed to abuse and bullying, especially girl to girl harassment.  However, the school superintendent has been quoted as spreading the blame, “The community is also beginning to understand that these activities are embedded within neighborhoods and even in the homes across our city and across our country.”  He has also made the point that educators aren’t parents and that their influence and control are limited. I was interviewed by Steve Van Zandt and Jackie Donovan on their Daybreak program on Radio WROW in the Albany-Schenectady area.  Our focus was what the school district could and should do.  Steve and Jackie are great in presenting the issues and fielding calls.

Of course, the superintendent is right, but I’d like to see him step up and tell what part of the problem he’s going to attack with speed, intensity and determination.

First, he sounds like he’s leading a debate down the pathway of analyzing all the factors involved and describing the ones he might label as the most important.  He’s an “educator,” which means he’ll get stuck in “analysis paralysis.”

But he doesn’t have to analyze or solve the whole problem of teen abuse and bullying in society.  He simply has to take responsibility for the number one task of his school district and of each principal.  The number one task is not education, it’s safety and security.  Only when he can guarantee pretty good safety and security, can the principals and teachers in his district do their second task of education.

Second, he doesn’t have to continue analyzing what’s wrong at school, the kids know and each teacher, principal, administrative assistant and bus driver also should know.  One brave middle school student spoke up at a community meeting pleading, “Just help us.  We need help.”  The four suicides, all in the same high school should be a wake-up call to him.

The superintendent is also wasting the summer; his best opportunity to get programs developed and installed.  Summer is the best time to do the behind-the-scenes work to get an anti-bullying, anti-abuse campaign ready so they begin resolutely on the first day of school.  A few straightforward, but sometimes difficult steps are for the superintendent, principals and a core group of committed parents are to:

  • Develop programs complete with detailed descriptions of what’s considered abuse, harassment and bullying, and with swift, firm processes to impose consequences including expulsion.
  • Get support from teachers and staff.
  • Get buy-in from the community and a majority of parents.
  • Train teachers and staff in what to recognize and how to respond effectively.
  • Kick the program off with the students when school starts.  Teach them what to do if they’re picked on or if they see bullying or abuse happen to someone else.  Teach them how to be bully-proof.

Notice that I haven’t said anything about educating, therapeutizing or rehabilitating bullies.  That succeeds only after anti-abuse, anti-bullying programs are implemented.

Wall plaques saying that students must respect each other are nice but ineffective by themselves.  A detailed program with clear consequences, implemented strategically, firmly and continually can solve 90% of the problems at school.  That’s the best that schools can do

Also, that would be teaching children and teenagers that the adult authorities will actually fulfill their responsibility.  New York may also need laws to force this superintendent to do his job.

In an article in the New York Times on May 9, 2009, “Backlash: Women Bullying Women at Work,” Mickey Meece describes numerous cases of women bullying women at work. Of course, women abuse, harass and sabotage other woman at work, just like men do to each other.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be stealth bullies.  Some use tactics that are sneaky, manipulative, backstabbing; some form cliques and start rumors or demeaning put-downs; some pretend to be friends and bad mouth you behind your back; some are negative, whining, complaining “professional victims;” some are passive-aggressive.  And some can be nit-picking, control-freaks just as much as men.

How about Meryl Streep and other unsavory characters in “The Devil Wears Prada?”

Some are splinters, rotten apples and cancers – at all levels in your organization.  Just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery, appeasement, simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies they face – men or women.

Of course, individual coaching will help you design tactics that fit your specific situation.

Often, the strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.

Two teenagers, Carl Joseph Walker-Hoover and Jaheem Herrera, committed suicide recently after being taunted and bullied repeatedly and relentlessly while officials at their schools did nothing. Unrelenting harassment led a third, Eric Mohat, to commit suicide a few years ago. Again, school officials denied there was a bullying problem.  Yet he was one of four bullied Mentor High School students who committed suicide that year.

All three were harassed as gay.  None was.

These three boys are just the most publicized tip of an epidemic that’s sweeping our schools.

The Use of “Gay” as Part of the Harassment and Bullying Kids will use whatever differences they can see or invent in order to gang up and attack a scapegoat.  The teen bullies used whatever came to hand or mouth – their hatred of gays.  In one sense it wasn’t about the truth of whether the targets were gay, which would be bad enough, it was about the truths that kids will use bullying tactics and these never learned better and these weren’t taught better.  Let’s not waste time analyzing why they bullied; let’s simply acknowledge that these kids failed in their character and their duty to become better, and the responsible adults never stopped them.

The Bullies’ Parents They failed in their own character and were derelict in their duties to stop their children’s behavior and to teach them better.

The Administrators, Principals and Teachers The principals and school district administrators didn’t protect these boys, just like most principals don’t protect most targets of bullying and abuse.  We need school anti-bullying laws to force principals to act and also to protect them from counter suits by bullying parents trying to protect their beloved little terrorists (like Lucius Malfoy in the “Harry Potter” series).  Of course, without specific laws, even well-meaning principals are caught in a bind.  But that’s no excuse.  When people are determined, they forge ahead.  When they don’t want to act, they talk about all the difficulties.

The Bystanders In every school, the other kids knew and many watched the bullying firsthand.  Some were probably drawn to participate in the bloodletting.  That’s the path of least resistance.  Few, if any, reported it to teachers or to their parents.  None of their parents responded effectively.  There was no public outcry before the suicides.  Again, there’s a huge failure of character and courage.

I work with parents and principals who dedicate themselves to stop bullying.  They insist on effective laws and also make the laws work effectively.

At the same time, as these examples show, we also can’t and shouldn’t count on schools to protect our children from hurt feelings.  We must help our children develop the inner grit and resilience to know how to protect themselves from verbal harassment as well as from physical abuse.

Act now at your own schools; before this epidemic spreads further.

During economic ice ages or recessions, when times get hard, hardness tends to run rampant.  Most people are justifiably afraid they’ll lose their jobs and the lives they planned.  Will they get laid off or downsized through no fault of their own?  What will happen to their savings, insurance, college and retirement funds?  Will they be able to keep their homes or even eat next month? How do people react in the face of their recession-stimulated fears?  What type of bullying, harassment and abuse will increase at work?  How can we decrease negative self-talk that increases stress and destroys self-esteem and self-confidence?

Harassment by Leaders and Managers Managers and leaders will squeeze more from themselves and staff in order to reduce costs and stay afloat.  But some managers and leaders will abuse employees and subordinates just because they know they can.  Many people will tolerate bullying and abuse because they’re afraid they’ll lose their jobs if they don’t give in.  But don’t give in to bullying, harassment or obnoxious treatment.  You are still protected from those abuses.  Don’t be pugnacious in return, but do insist on politeness and decent treatment.  Know the law, get allies and advisors, and document on your home computer.

Bullying by Coworkers Expect a huge increase in stealth bullying by coworkers and managerial peers.  Many will think that their survival requires them to get rid of you.  Some will become masters of backstabbing, criticism, sarcasm, snide put-downs, blaming, spreading rumors and gossip, smear tactics, taking credit from you, and forming cliques.  They’ll smile when they do it.  Keep your opinions to yourself and watch out for people who produce nothing, suck up and cover their backs.  Form your own clique of productive people you trust.  Also, ally with someone productive who has great people skills and a sense of what’s happening throughout the whole office.

Negative Self Talk The worst problem will be a dramatic increase in this type of “self-bullying.”  Your inner voices will make dire predictions of the future, tell you that you’re helpless in the grip of huge forces beyond your control and predict that, no matter how hard you try, you’ll inevitable fail.  Your supercritical inner voices will try to stress, depress and discourage you, and make you give up.  Your inner voices, full of self-questioning and self-doubt, can erode your self-esteem and self-confidence, destroy your hope and immobilize you.

Self-bullying is the most destructive form of bullying because it saps your will to overcome your circumstances.  Self-bullying can rob you of your determination, courage, strength and skill.  With those voices shouting or whispering in your ear, it’s impossible to gather yourself and make consistent, focused effort.  If you let fear and self-bullying destroy your strength and will, you won’t have the right stuff, you won’t do the right thing and the economic tide will pull you under.

You know which people spoke to you in those voices.  You know who really didn’t like or respect or appreciate you.  And which people thought they’d motivate you better by beating you down.  In either case, whether they ridicule your efforts or are simply certain of the bleak future they predict, their old style is no good for you now.  You need encouraging self-coaching now, not self-bullying.

In addition to finding a great coach or therapist to guide you in the inner work necessary to convert those voices into effective coaches, there’s a lot you can do to help yourself.

Turn off the parts of the outer world that feed fear, despair and depression.  Turn off the television and radio; don’t read newspapers or magazines; stop checking the snippets of fear on your smart phone.  Don’t waste your life being discouraged by endless analysis of what’s wrong and the latest expert’s predictions of impending and long lasting doom.  Walk away politely from people who wallow in fear and panic.  You don’t need those moment-to-moment, panic-making obsessions to know what you need to do to stay strong and do your best.

Look around.  Who doesn’t waste their time worrying about the economy, but instead, handles things in as little time and with as little wasted energy as possible?  Who has an inner light that gives them joy even when they don’t have all the comfort and toys they want?  Ask them how they look at the world.

Make new friends and acquaintances who stimulate your strength, courage and joy.  Find other great people to stand with.  In one swift and mighty sweep, end the self-doubt, the need to analyze and question, the self-bullying and brainwashing.  You have great sources of inner strength and power, if you would but let yourself feel them.  You have the guts and grit to thrive in this little ice age.  Your ancestors did and you have their strong genes.

Don’t give in to self-bullying or harassment or abuse by other people.  Overcome your fears.  Be a courageous leader, wherever you are in your company.

Emerson was right when he said, “What lies behind us and lies before us are small matters compared to what lies within us.”

A recent article in the New York Times illustrates attempts of one middle school of privileged kids in Scarsdale, New York, to teach empathy for those less privileged.  The less privileged included examples from great literature, of old, disabled and autistic people, and even of those students who didn’t get invited to last weekend’s social activities by the “in-crowd.”  Similar efforts are being considered by many other middle and high schools. Can such programs succeed?  Should schools engage in social engineering?

Education, in the root of our word and from its earliest time, was based on “cultivation” in the sense of cultivating a crop of good and virtuous citizens capable of leading a society that does good and supports the virtue of all citizens.  Leading was usually the vocation of only the privileged.  Education of the less privileged also emphasized creating good and virtuous citizens, but was focused more on what we might call vocational training for productive labor.

We can’t convert all schools – elementary, middle or high schools – into strictly vocational training and expect to produce good and virtuous citizens, capable of self-government.  In our democratic society, we treat all kids as privileged in the sense that they get training in virtue and being a good citizen.  They all also have the potential of serving at the highest levels of government, instead of such service being the privilege of only those born to privilege.

Empathy is a necessary element of being a good citizen, as well as a necessary component of great leadership and management.  For example, it’s one of the leadership and management training sets promoted by all business schools.  And the current economic recession or depression has a large component of greed and unethical and un-empathetic behavior at its core.

Parents should be teaching empathy to their children even before they’re developmentally capable of it, instead of thinking that a course as part of an M.B.A. training will ever do any good.  Since many parents don’t teach empathy, and also in support of those who do, I’m glad that elementary and middle schools are intentionally making that a part of the curriculum, in addition to academic subjects.  The key to teaching empathy and virtue is the character of the teacher, not the syllabus or lesson plan.

But teaching at home and in programs at school can’t be expected to solve the problem for every one, even though results in schools in the south Bronx are also encouraging.  Many children and teenagers will get it; others won’t.  One of the most famous examples of the impossibility of teaching everyone is Alcibiades, a brilliant, rich boy taught by Pericles at home and Socrates at school, who grew up to be unethical, unscrupulous and un-empathetic.

Humans do have free will, but that doesn’t man we stop trying to teach them.  We simply try with our eyes wide open.  Even in Scarsdale, as the article says, “mean girls are no less mean, and the boys will still be boys.”  Also, there’s still “name-calling, gossip and other forms of social humiliation.”  Bullies and bullying will always exist.

But now the schools make clear that such behavior is frowned upon.  Punishing it can be very difficult because it’s such a tricky area to find appropriate responses.  However, the clarity with which we label uncaring and unacceptable behavior gives every student a clear chance to judge the perpetrators and decide whether to try to join the in-crowd, ignore them or stand up for the students who are targeted..

We can’t and shouldn’t count on schools to protect our children from hurt feelings all the time.  We must help our children know what’s important to them and whose opinion matters to them.  We must also help them develop the inner grit and resilience to know how to protect themselves from verbal harassment as well as from physical abuse.

When the parents of teenage suicide Jessica Logan called for new laws to stop “sexting,” and said that the school was responsible for stopping their daughter and her ex-boy friend and the other bullies who continued harassing her, the focus of discussion shifted from sadness about her suicide to the question of what to regulate and how to regulate it. Should we have new laws to prevent people from texting nude pictures of themselves?  Should schools be the forced to stop the practice?

As much as I feel for Jessica and her parents, they’re calling for the wrong methods to try to stop sexting.  We shouldn’t have laws to stop self-sexting and schools should not be held responsible for stopping it.  Either of those paths are over-reactions to the emotions in one situation.  They’ll lead to morasses and a huge waste of time and money.

The first problem was with what Jessica did.  The solutions to that problem don’t begin with laws.  The solutions begin at home.  Whatever the family dynamic was, Jessica sent the pornographic pictures of herself to her boy friend.  She didn’t have the sense to look ahead.  She’s not the first, nor will she be the last teenager to do something foolish with a boyfriend.  And he’s not the first, nor will he be the last ex-boyfriend who strikes back by talking or texting about his ex-girlfriend.  Of course, ex-girlfriends also have a long history of doing rotten things to their ex-boyfriends.

That problem is between Jessica and her parents.  Do you really think that any seventeen year-old girl hasn’t heard that she should be careful about what she sends in digital form, especially to boys?  Except for the ease and speed of transmission, that’s no different from someone, a hundred years ago, giving a hard copy of nude pictures of themselves to their boyfriend.  If someone wants to be that dumb, we can’t stop them, anymore than societies have ever been able to stop sex before marriage.

Teenagers have free will.  Could any of us stop our teenagers from doing all the things we thought were dangerous?  Our six teenagers taught us the futility of that attempt.  Could our parents have stopped us completely?

Beyond a short talk about the dangers of exposing yourself in public, schools shouldn’t get more involved.  We don’t need extensive and expensive educational programs.

A second issue is the ex-boyfriend’s sending pornographic pictures of someone else, and the subsequent harassment by cyber bullies, especially mean girls.  His actions and those of all the other nasty, cyber bullying girls and boys who passed around Jessica’s nude pictures, trashed her on Facebook, IM’d her and ruined her reputation can be made illegal.  This situation also illustrates the truism that means girls can be much more vicious than boys.

That’s different from the previous generation’s passing around published “Playboy” centerfolds, where the women had given permission to be seen by everyone.

This is a personal tragedy for the Logan family, but ruined reputations are an age old phenomenon and this problem was started by the person in the middle, Jessica, not by the paparazzi.  Our popular culture is no worse than most popular cultures have been, especially during times of opulence, extravagance and excess.  You can’t legislate morals successfully in such a time.

Our task as individual parents is still the same; to try to talk some sense and caution into our children and teenagers’ heads.  And many of them won’t listen and will learn their lessons the hard way.

I’m sorry Jessica didn’t have the inner strength and resilience to resist the bullying and harassment, and to move on beyond the loss of her reputation.  I hope the ex-boyfriend and all the other people involved in harassing her also learned some useful lessons that will change their future behavior.

There are too many reports of workplace harassment and bullying to list.  It seems that at least 30 percent of managers and employees are bullied and harassed.  Many critics and experts focus only on bullying bosses, but I’ve seen just as many employees and coworkers use these bullying methods as I have managers and supervisors.  Gangs of managers and staff also harass and bully each other.  Men and women bully each other in all combinations. How can you recognize the most common methods used for bullying and harassment?

The top 7 tactics I’ve seen are:

  1. Yelling and physical threats (overt or subtle).
  2. Personal attacks, verbal abuse, emotional intimidation, insults, put-downs and humiliating, demeaning, rude, cruel, insulting, mocking and embarrassing comments.  False accusations (especially outrageous) and character assassination.  Demeaning behavior at meetings – interrupting, ignoring, laughing, non-verbal comments behind your back (rude noises, body language, facial gestures, answering phones, working on computers).
  3. Harassment based on race, religion, gender and physical attributes.  Sexual contact, lewd suggestions, name-calling, teasing and personal jokes (sometimes overtly nasty, or threatening or sometimes followed by laughter as in, “I was just kidding” in order to make it hard for you to fight back).
  4. Backstabbing, spreading rumors and gossip, manipulating, lying, distorting, hypocrisy and exposing your problems and mistakes.  Anonymous attacks and cyber bullying – flaming e-mails and porn.  Invading your personal space and privacy – rummaging through your desk, listening to phone calls, asking extremely personal questions, eating your food.
  5. Taking the credit; spreading the blame.  Withholding information and then cutting you down for not knowing or for failing.  Turf wars about budgets, hiring, copiers and coffee machines.
  6. Hypersensitive, over-reactions, throwing tantrums (drama queens, sensitive princes), continual negativity – so you walk on egg shells, back off in order to avoid a scene, or beg forgiveness as if you really did something wrong.
  7. Dishonest evaluations – praising and promoting favorites, giving slackers good evaluations and destroying the careers of people bullies don’t like.

Most bullies use combinations of these techniques.

Bullying at work creates a hostile and unproductive culture.

  • There’s increased hostility, tension, selfishness, sick leave, stress-related disabilities, turn over and legal actions.
  • People become isolated, do busy work with no important results and waste huge chunks of time talking about the latest episodes.
  • Effort is diffused instead of aligned.  Teamwork, productivity, responsibility, efficiency, creativity and taking reasonable risks decrease.
  • Promotions are based on sucking up to the most difficult and nasty people, not on merit.  The best people leave as soon as they can.

As reported by Betsy Hammond in “The Oregonian,” the Oregon House Education Committee is calling for improvements in its school anti-bullying, anti-harassment laws.  They’re responding to the Oregon Healthy Teens Survey which stated that more than 40 percent of Oregon eighth-graders reported being subjected to name-calling, bullying or other harassment at school, with the highest rates among students of color, girls and gays. But they’re still missing key elements that will be necessary to stop school bullying and abuse.

The Committee recommends requiring all schools to have anti-bullying policies, making the policies public and designating a point person in each school for students and parents to turn to.

I think that to make anti-bullying policies effective you need much more than a wall-plaque containing a policy statement.  You need:

  • Ground rules that specify real-world examples of harassment, bullying and abuse that will not be tolerated.
  • Guidelines of accepted behavior to resolve disputes without bullying.
  • A program containing real consequences to deal swiftly with bullying incidents.
  • Specific examples to show bystanders how they can stop bullying in its tracks.
  • Proactive administrators, teachers and staff.

Of course that takes training and education.  The 40 percent of the students who reported being bullied and all of the others who weren’t willing to admit having been bullied would vote “Yes” to expending the money.  It’s hard to learn or grow strong and straight when you’re being beaten down repeatedly.

In my experience, the most important factors in making anti-bullying efforts effective are proactive administrators, teachers and staff.  They set the standards and create the culture.  Administrators, who are willing to let victims suffer while they attempt to rehabilitate habitual bullies, actually create hot houses in which bullies thrive.

We need new laws because too many administrators are cowards.  They’re afraid they’ll be sued by parents who want to protect their little terrorists.  Therefore, we need to require administrators to act and also to protect them from suits when they do act.

Children must be taught not to bully the weak or different, primarily by parents, teachers and administrators if they’re going to learn to be more civilized.

True bullies will take empathy, kindness and tolerance as weakness.  They’ll think we’re easy prey.  It will encourage them, like sharks, to attack us more.  Bullies will show you how far you need to go to stop them.

On an individual basis, parents must teach children how to face the real world in which they’ll meet bullies all their lives, even if the children are small and outnumbered.  That’s independent of the type of bullying – cyber bullying, physical bullying or verbal harassment or abuse.  Help your children get out of their previous comfort zones and stop bullies.

Sometimes, children can handle bullies by themselves, beginning with peaceful tactics and moving step-wise toward being more firm and eventually fighting to win.  Or, depending on the situation, just get the fight over immediately.  Most times, adult help is needed.

When children learn how to stop bullies in their tracks, they will develop strength of character, determination, resilience and skill.  They’ll need these qualities to succeed in the real-world.

In addition to professional experience, I learned practical, pragmatic methods growing up in New York City and then watching our six children and their friends and enemies.  And we live in Denver, home of Columbine High School.

In the last post, we analyzed the tactics bullying cliques typically use and 10 common reasons why people form or join hostile, predatory cliques at work. Both men and women form and join cliques, even through their tactics are often different.  These predators verbally, sexually and physically harass and abuse both men and women.  They sabotage performance.  Don’t be surprised to learn that women prey on other women in the office – you’ve seen the evidence through elementary school, junior high school and high school.

What can you do if:

  • You have a pattern of being bullied all your life?
  • You’re a target?
  • You have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked?
  • You’re a bystander and your heart goes out to a victim?

Bullying, cutting-out and creating and attacking scapegoats comes from a deep place within us and is found in almost all cultures, places and times.

Sometimes you can see that the person on the receiving end has done many things to offend almost everyone else.  But let’s put that situation aside for this post and focus on all the rest of the times when the person being cut out or attacked has been okay and the problem is the group that attacks their scapegoat.

If you’ve been bullied all your life, you have a problem that you’ll have to solve before you can deal effectively with a bullying clique.  Even if you haven’t done anything wrong to the pack of predators, you’re wearing a neon sign: "Kick me."  Lions, wild dogs and sharks can see who the weak and vulnerable ones are.  Bullies can too.  You’ll have to change your attitudes and beliefs so you’ll have a different sign: "Don’t mess with me!"  Let’s also leave this situation for another post.

Many people hope to stop cliques of bullies by analyzing why they do it and then using their understanding to design solutions.  Don’t waste your time.  You know why some people find others to pick on.  That catalogue of reasons is enough.

Management training rarely works.  Textbook and educational approaches – we’ll talk and I’ll show them why it’s wrong and they’ll see the error of their ways and become caring – rarely work.  They won’t stop bad behavior that’s driven by underlying emotions.

Predatory behavior by packs isn’t driven by intellectual reasons, it’s driven by emotions.  Of course the perpetrators can find reasons to justify their behavior, but they don’t do the behavior because of the reasons.  They do the behavior because of their own emotional needs and then they try to cover up the ugliness with a pretty picture of justifications.

Ignoring the problem or begging, bribery and appeasement simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying cliques.

Some real-world, stepwise approaches are:

  • Make efforts to be friendly in practical ways, in order to give them a chance to change – without doing anything immoral, illegal or odious.  Bring pizza and donuts.  Cover for them when they need help.  Socialize with coworkers.
  • If they continue targeting you (which they usually will), get help to develop tactics to isolate the ringleaders or get them fired.  The key goals are: separation and isolation.  Terminated is better than transferred, because transferred means that you’ve helped them create another bully-scapegoat situation.  How nice is that?
  • Get firmer and firmer.  Don’t threaten or share your tactics with them.  Get an attorney to advise you about local laws.  Get allies – HR and managers rarely want to be involved, but give them one chance.  Document, document, document.
  • If you have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked, you have an integrity choice to make.  Do you want to live in fear or do you want to win a workplace war?
  • If you’re a bystander and your heart goes out to a victim, you have another integrity choice to make.  Often, if you help a victim, the victim won’t help in return.  Be prepared to act alone, if necessary.

Of course, individual coaching will help you design tactics that fit your specific situation.

The strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Bullying cliques (or vicious gangs) are apparent early in life.  They’re rampant in junior high school and high school.  You can see the same type of behavior perpetuated in the workplace.  O, the bullying is more harsh and twisted, and the justifications are more slick, but you can see the same ugly bullies, only in bigger bodies.   1. They’re jealous of other people’s intelligence, talent, skill, potential or success.
  2. They’re insecure and hate or are threatened and scared by differences and get to feel superior when they disparage other people.
  3. They use the clique to gain power, promotions and publicity.
  4. They want to attach themselves to the “in” crowd.
  5. They feel a thrill at the power of making someone suffer or beg for mercy.
  6. They feel justified because the victim did something bad to them.
  7. They feel powerful that they’re in control of punishment and retribution.
  8. Habits – they grew up that way and don’t know any other way to organize their emotional lives or get what they want.
  9. Narcissism and arrogance – “I’m the greatest.  Kneel before me or feel the whip.”
  10. It’s human nature.

What are the reasons you see most often?

Sherry has noticed a pattern between her boyfriend, Robert, and his teen aged daughter.  Whenever Sherry and Robert have special plans, his daughter insists that she needs Robert to take care of her.  If he won’t change the plans, the girl throws a fit, gets hysterical and says that Robert doesn’t love her anymore. Robert immediately changes the plans and does what his daughter wants.  He says that she’s his first responsibility.  He’d feel guilty if he disappointed his daughter; he’s hurt her enough by getting divorced and if he doesn’t take care of her needs now, she’ll never be a better student or happier person.  She’ll feel rejected all her life.

There are also many other kinds of incidents in which Robert shows that his primary emotional attachment is to his daughter.

What would you do?

Robert’s daughter seems to have a sixth sense.  She calls Robert with her problems whenever Robert and Sherry are having a romantic date.  She needs Robert to listen endlessly to her emotional turmoil with her mother (his ex) and other kids at school.

Whenever Robert catches his daughter in a lie, she yells and screams.  By the time Robert calms her down, he’s too afraid to bring up the lie he’s caught her in.

Sherry and Robert both agree; Robert is catering to his daughter.  His daughter is needy, manipulative and conniving.  She uses emotional blackmail, withdrawal of love and hysterics to coerce him.  She’s actually bright and strong; there’s nothing really wrong with her.

Robert accepts his daughter’s view that he has to choose who’s more important; her or Sherry.  Robert gives in almost every time.  He feels guilty and he’s afraid that if he doesn’t do what his daughter wants, she’ll be a failure.  His heart breaks when he thinks of making her unhappy.  Robert is encouraging his daughter to be a selfish, spoiled, nasty brat.

Sherry wonders if Robert’s attachment to his daughter is normal and if she’s being too selfish when she wants more from him.  How can she ask him to choose her instead of his daughter?

Sherry is asking the wrong questions.  She really wants to know, “Will Robert stop bullying by his manipulative daughter?”  Also, “Will he stop bullying himself with his guilt over his divorce?”

The real question for Sherry is: “Do I want to be with someone who puts a manipulative person’s wishes and demands ahead of his own happiness?”  Her guts already tell her, “No!”

She should give him one more chance to recognize the dysfunctional pattern between himself and his daughter and get the help he needs to stop bullying in his life.  His daughter is old enough to understand that while Robert does love her, he isn’t going to take care of her as if she was a fragile, little infant.  He can say “No” without destroying this teenager’s life.  He simply needs the better parenting skills he can learn from “Parenting Bully-Proof Kids.”

My experience is that the Robert’s of the world who don’t change rapidly won’t change in Sherry’s life time.  He won’t end his submission and stop the bullying.

Sherry should not get into debates about what’s normal; not let her false hopes convince her that he’ll change after his daughter has grown up.  Sherry should focus on behavior she wants or doesn’t want in her environment; not on philosophical arguments.  She shouldn’t try to stick it out.  She should get out and find love somewhere else.

Sherry is afraid that if she loses Robert, she won’t find anyone else.  Sherry needs coaching to decrease self-doubt and self-bullying (Case Studies # 8 and 9 in “How to Stop Bullies in their Tracks”).

She needs to start living the life she wants to lead.  Just like Lucy in case study # 14 in my book, if she doesn’t trust her own guts, she’ll get sucked in.  The longer she goes on Robert’s roller coaster ride, the harder it will be to get off.  Does she want to settle for Robert and his daughter as the best she’ll ever get?  Does she want the pain?

In her article in the Wall Street Journal, “When women derail other women in the office,” Rachel Emma Silverman comments on Peggy Klaus’ article in the New York Times, “A Sisterhood of Workplace Infighting.” Both discuss an estimate that female office bullies who commit verbal abuse, sabotage performance or hurt relationships, aim at other women more than 70% of the time.  Both discuss the psychological reasons why women hurt other women and why they don’t protect them.

Of course, women abuse, harass and sabotage other woman at work.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be covert, stealth bullies.  Some of the common tactics and perpetrators are:

Some are splinters, rotten apples and cancers – at all levels in your organization.  They need removed just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery and appeasement simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies we face – men or women.

There are many methods that even well-meaning parents use to raise spoiled brats instead of wonderful, creative, well-behaved, civil, strong children.  The fundamental factor in raising arrogant, selfish, nasty brats is their parents’ consistency in attitudes, approach and actions. The underlying attitude that creates demanding, bullying tyrants is that if children are never thwarted or forced to do what they don’t want to, they’ll be more creative and happy, and their self-esteem will be higher.  This attitude is very prevalent among the helping professions; especially therapists and teachers.

What I say will anger people who think in black-while, all-none.  Those are people who think that the only choices are total freedom and praise, or total repression and beatings.  How silly to think that way.

What do you see other people doing to train their children badly?

My top 10 attitudes, approaches, techniques to create willful, domineering brats and teenagers are:

  1. Never correct them or say, “No.”  Help them think they’re sensitive, weak and fragile.  Be afraid that if their feelings are hurt, they’ll never get over it.
  2. Always give them everything they desire.  Don’t teach them that they might not get what they desperately want at the moment and that they can still be happy.  Give them control of every decision.  Never force them to do what you want.  Instead, always try to get them to understand that you’re right so they’ll willingly do what you want them to.
  3. Never show displeasure or tell them that they failed to meet your high expectations.  Always tell them that their efforts are always good enough; no matter how good or pathetic the results.
  4. Always tell them that they should succeed instantly or that what they can’t do, isn’t important.  Also, tell them that hard work and struggle aren’t important.  Blame everything that they don’t like on other people (bad friends, bad teachers, bad schools, bad society), not on their insufficient or mediocre effort.  Always tell them that the world is supposed to be fair and make them happy.
  5. Always let them misbehave without correction or consequences, instead of calmly applying consequences whether they like it or not.  Hold your tongue or repeatedly tell them not to do something, but don’t actually do anything effective until you can’t stand it anymore and you throw a fit.
  6. Always give in to their fits and temper tantrums in order to get them to stop.   Train them that you’ll give them whatever they want if they throw fits in public.
  7. Always excuse their bad behavior because they’re “cute” or “creative.”
  8. Always allow them to avoid chores or helping out because it’s no fun for them.
  9. Be afraid that if they’re angry, they won’t love you.  Always try to be their confidant and best friend.
  10. Never smack their bottoms or grab them to make your point or to let them know that sometimes they will do what you want, no matter what.

To raise spoiled brats, consistently give in to them and excuse their bad behavior.  Of course that doesn’t prepare them to succeed in the real-world they’ll face as adults.

If you start these approaches with infants, you can create manipulative, demanding teenage bullies who think that they’re entitled to everything they want and you’re supposed to provide it.  They’re the kind of children who may be living at home when they’re 40.  And you’ll wonder why, deep down, you don’t like them any more than they like you.

But don’t go to the other extreme and beat them into submission.

Think of the qualities you want them to develop and make sure they have many opportunities to practice these qualities.  For example:

  • Will, self-mastery, courage and discipline.
  • High energy, emphasis on action and seeking solutions instead of blame.
  • Grit, determination, dedication, drive, commitment and focus.
  • Persistence, perseverance, patience, endurance and tenacity.
  • Resilience, flexibility and humor.
  • Comfort in ambiguity and productive inconsistency.
  • Heroism in the face of discouragement so you’ll treat obstacles like speed bumps.
  • Learning from great models, heroes, mentors and coaches.
  • Taking calculated risks and making the most of opportunities and luck.

Without your guidance and discipline, they won’t magically develop those qualities when they’re 25.

For years I’ve watched bullies disrupt professional meetings and create hostile workplaces.  It’s bad enough when team members dominate meetings, but it’s always worse if it’s the boss who’s a control freak. Here are the top 10 tactics I’ve seen them use.  What situations and actions irritate and frustrate you most?

These methods are even worse when they’re repeatedly used.  But of course, that’s a sign of bullying behavior; bullies don’t change.  My top 10 are:

  1. Unprepared and latecomers – especially when they make a loud entrance.
  2. Interrupters – they may be show-offs or clowns; they may interrupt vocally or by eating and drinking loudly or they may use their cell phones, Blackberrys or computers.  They have the attention span of two year-olds.
  3. Boring ramblers with their lengthy personal conversations or digressions.
  4. Dominators and know-it-all authorities – their loudness, certainty and fast talk tend to shut other people down.
  5. Naysayers – they are relentlessly negative and can put down and block every proposal; “There are problems, we tried that, nothing ever works except my ideas.”
  6. Angry people who indulge in personal attacks and put-downs, belittling and bringing up old errors.  They’re often defensive but, after a while, who cares about their psychotherapy?
  7. Nit-pickers, distracters and side trackers who are full of irrelevant facts.  They prevent progress by correcting or arguing over irrelevant details.  They may want to re-think every previous decision; they never take action.
  8. Side conversation experts – their ideas, whims or self-important witticisms seem to them more important than the agenda.
  9. Editorial comments – they may be verbal or non-verbal, including snorting, rolling eyes, drumming fingers, turning their chairs around, laughing sarcastically and barely audible disparaging or ridiculing remarks.
  10. Passive-aggressive backstabbers – they keep quiet or even agree during meetings, but then disagree, complain or put down people after meetings.

We usually know how to resolve these problem behaviors, but most people don’t have the courage or the organization’s culture won’t allow you to act.
