We all know micro-managers who need to back off.  But just as often, I see employees who refuse to accept accountability and supervision.  They want absolute control of their turf and will resist, sabotage and badmouth any supervisor who wants to integrate them into an effective team. For example, Rita, a high-ranking professional, goes over Tom, her direct supervisor, to complain to a senior manager that Tom is micromanaging and wasting her time, so she can’t complete her tasks.  Rita also complains that Tom doesn’t inform her of meetings, springs deadlines on her without warning and talks down to her.

We found that Rita simply didn’t want any oversight.  There were records of calls and e-mails documenting timely announcements of meetings, requests for her to attend meetings, and clarity in expressing tasks and timelines that she pretended she didn’t know about.  She also hadn’t return calls so she could say later that she misunderstood assignments and timelines, had good-sounding excuses to avoid meetings where she’d have to report progress and had never brought her issues to Tom.  Instead, she had badmouthed him behind his back to other managers and employees.

She sabotaged, harassed, bullied and abused him behind his back.  She tried to form a clique to disparage and undermine him with her constant negativity.

What could Tom do?

Good managers don’t clean up messes caused by their staffs.  They prevent messes from happening. Carl, head of a division, finally had to fix the problems in a department run by a senior manager, Brenda.  He transferred one supervisor and three high-ranking staff members to other departments.  He was satisfied: once again, he showed that he could be decisive and clean house.

But Carl had consistently ignored my advice that the head of that department was a problem.  Even with the housecleaning, he didn’t make the changes necessary to keep the problems from resurfacing later.

I discovered a dark side behind Brenda’s behavior.  She was both conflict avoidant and passive-aggressive.

Carl’s permissiveness allowed Brenda to create a toxic culture of conflict-avoidance and passive-aggressiveness that diminished productivity throughout her department.  Abusive, harassing, bullying, unprofessional behavior included back-stabbing, innuendos, rumors, negativity and warring cliques; leading to widespread paranoia and over-reactions.

Carl and Benda ignored the widespread evidence that some people simply didn’t like each other and wouldn’t collaborate, and that for some people, personal agendas took precedence over company goals.  Also, some people behave decently only when they are actually held accountable by meaningful consequences.  Real-world bullies won’t behave, no matter what.

Carl and Brenda wouldn’t hold staff accountable in any consistent and meaningful way.

With one exception, workplace cliques are bad for business.  If you allow them to operate behind the scenes, they’ll destroy morale, teamwork and productivity.  Yet, as the economy continues in a recession, people’s fear and stress will lead them to band together to find comfort and scapegoats. Members of the Whiners’ Club, whether they’re managers or staff, waste time and spread a cloud of negativity and apathy throughout the officeThey’re toxicThey complain about everything: the global economy; the country’s education, health care, bureaucracy and legal systems; the company’s leadership and management; their immediate bosses and coworkers; increased workloads imposed because coworkers were laid off; the insecurity of their jobs and retirement funds.  You’ll never satisfy them.

The accuracy of the whiners’ observations isn’t the issue.  The issue is their attitude towards what they think are facts.  These people are professional victims.  They’ve decided that since the world is so rotten and the future appears so bleak, they’ll stop trying to succeed.  Instead, they give themselves permission to wallow in victimhood.  They use their negativity to bully and abuse other staff, to sabotage meetings and to control the workplace.

Does that sound like teenagers who feel entitled to be taken care of?

Often, the strong and clear voice of an outside consultant and coach can empower managers and also make changes compelling.  You’ll probably need to train conflict-avoidant managers how to evaluate and remove members of the Whiners’ Club.  Once you remove a few of the most negative people, most of the rest can be rehabilitated with the right approaches.

Marie couldn’t run a productive meeting.  Even after leadership training to fix the problem, her teams’ meetings lost focus, ran way over their scheduled times and repeatedly became time-wasters. She couldn’t see why she had these problems.  She’d prepared ahead, the meetings had agendas, she solicited input and she always sought consensus.  So what was wrong?

Recent articles in the “New York Times” by Shayla McKnight, in the “Harvard Business Blogs” by Cheryl Dolan and Faith Oliver, and in “Stumble Upon” have focused on the harm done by workplace “gossip girls,” “mean girls” and on the difficulty in stopping these bullies.  However, some academics have even made a case for the benefits of gossip at work. Although men also engage in gossip at work, the typical image of harassment and bullying with gossip involves grown up mean girls using the same tactics they perfected in middle and high school.

Gossip is part of a pattern of negativity, verbal abuse, sabotage, rumor mongering, exclusion, back-stabbing, public ridicule, “catfights,” arguments, vendettas, disrespect, cutting out and forming warring cliques, crowds or mobs that wreaks havoc on previously productive teams.  Conflict and stress, and turnover and sick leave increase, while morale and productivity are destroyed.  These tactics lead to hostile workplace and discrimination suits against companies that don’t actively recognize and remove stealthy gossip girls, their supporters and managers who tolerate the bullying.

Although gossip, harassment and bullying by mean girls are scourges at work, they can be stopped.

Of course there are people for whom gossip is a way of life.  They can’t imagine living without talking about other people.  But if you want to maximize productivity of your team or company, you’ll have to stop these people, as well as the hardened climbers who use gossip to gain power and turf, or who simply like inflicting pain on their victims.

The key to stopping these hostile behaviors is team agreements:

  • Ban the practices – have clearly stated company policies and procedures.
  • Publicize the no-gossip policy during interviews and new-employee orientation.
  • Track behavior as part of evaluations that count.
  • Involve the whole team, as well as managers, to hold one another accountable.
  • Remove people who insist on their own destructive behavioral code.

Make the overall tone at work be “We have more important things to talk about than gossip.”

Obviously, the burden falls on owners and leaders.  They set the tone.  If they’re the gossip girls or boys, you won’t be able to change their company.

But owners and leaders can’t do it themselves.  They must involve and enroll all the employees.  They must promote and keep only those who actively support the effort to create better attitudes and behavior.

Sometimes the voices of an outside expert and company lawyers are necessary to guide the process.  But ultimately, leaders and employees must take charge of creating an environment where they can thrive without having to look over their shoulders with the same kind of anxiety and fear they had in middle of high school.

In this recession, lots of specific problems crop up that we moan and groan about.  But habitual whiners and complainers want us to wallow in their negativity even in the best of times.  In her article in the Financial Times, “Office moaners are something to groan about,” Emma Jacobs points out that habitual complainers can demoralize and depress any office. The skill to critically foresee potential problems and try to solve them is totally different from an endless stream of hostility, negativity and victim-talk.  Of course, good managers pay attention to comments from productive staff.

While occasional griping is a natural part of our lives, a Grump’s steady stream of bad attitudes coupled with attempts to prove that we should all feel as bad as he does, rapidly convert our sympathy into anger.

Negativity also promotes workplace divisiveness.  Moaners ostracize anyone who won’t join in and their continued focus on what’s unfair or wrong leads co-workers to focus also on what’s wrong at work instead of finding solutions or staying productive.

Although most people moan and groan for a while in response to specific situations, typically, you’ll encounter three types of habitual moaners:

  1. People who routinely feel discouraged, depressed and victimized, and just want to whine endlessly about how hard life is.
  2. Co-workers who batter you with their views about how bad the world or the company is.  You have to agree or you just don’t understand (“you fool”) or you’re one of the “oppressors.”
  3. Bullies who use moaning to take control and power.

The last category is sometimes surprising.  How can someone so victimized, negative and wimpy be a successful bully?

Moaning, complaining stealth bullies gain power and control when:

  • Well meaning people sympathize, agree and join their crusades.
  • Co-workers spend hours giving them sympathy instead of working.
  • Managers and co-workers start walking on egg shells around complaining bullies in order to make them feel good or from fear that their supporters will gang up on you because you hurt their feelings.

Behind this stealth bullying is the moaning bullies’ desire to control what correct behavior should be (“Those rotten people should do …) and their rules for how we should respond to what they see as major injustices.

So what can you do?

  1. Don’t hang out with negative people.  Leave the break room or sweetly remove them from your cubicle or office while saying, “I have too much to do right now” and turn to do it, or “I have so many deadlines, would you do this for me” and give them a simple task.
  2. Don’t debate with them.  They don’t want to change their minds.  Notice that if you win one debate, they rapidly come up with something else to moan about.  Their goal is to moan, not solve problems.
  3. Individually stand on your own ground.  You might say, “You’re right but that’s not important enough to waste much time on,” or “you’re right but that’s part of life so I don’t get upset about it,” or “you’re right but that’s too big for me to do anything about at this moment so I’d rather focus on the things that lift my spirit and energy.”
  4. At a workshop someone suggested what’s become my favorite.  With a straight face say, “My therapist says I can’t have any discouraging talk for seven days straight, so do you have any happy or uplifting things to tell me?”  This has worked every time.
  5. On your team, make team agreements or “Behavioral Ground Rules” against moaning, groaning, negativity or gossip.  Call it like it is.  Some teams even have “No Moaning” signs at their meetings.

Of course, we sympathize and support someone who is in a painful situation and needs a pick-me-up.  But don’t throw your sympathy into a bottomless bucket.  You’re not being paid to be anyone’s therapist and your organization is probably not a therapeutic environment for employees.

Of course the same could be said about whiners, moaners and complainers at home.  They’ll drag your energy down if you let them.  As Henry Adams said, “Even the gayest of tempers succumbs at last to constant friction.”  In your personal life, give whining complainers a chance to change or vote them off your island.

One of the questions I’m most often asked is, “Why Do Bullies Keep Abusing Us?” I hear that from:

  • Kids who want to stop bullies and cvber bullies at school.
  • Adults who want to stop bullying in their love lives or in relationships with their siblings, parents and friends.
  • Adults who don’t understand why their teenagers are so demanding, nasty and surly.
  • Adults who want to stop bullying at work by managers and co-workers.

That question is usually asked in the context of, “I’m a nice person; I don’t deserve to be treated that way.  Why is that person so nasty to me?”

The apparent perplexity behind the question comes from the idea that we’re supposed to get what we put out, not only in interactions with those we love, who also love us, but also in interactions with everyone in the world.  As if, if we’re nice we’re supposed to be treated nicely in return.  These people forget that bullies have different agendas and methods.

The hidden fears behind the question are:

  1. “Maybe I have done something to deserve being harassed and abused; maybe it really is my fault.”  Of course, people thinking this way are usually riddled by self-doubt and negative self-talk.  Their hidden hope is, “If I knew what I’d done wrong, I could apologize, do what the bully wants, and then they’d treat me nicely.”  Their hidden anger comes from deep knowledge, “I didn’t do anything wrong; how dare that bully treat me that way!”
  2. “If the world is so unfair, it’s out of my control.”  Of course, people thinking this way are afraid that they’re not strong enough to thrive in a world that’s dangerous, unpredictable and uncontrollable.  Their hidden hope is that they could control the world if only they learned the magic secrets.  Their hidden anger comes from the sense that, “I didn’t ask for this kind of world; I’m entitled to something better and more rational.”

Before I answer “Why do bullies keep abusing us,” let’s understand what bullying is about in a way that helps us stop bullies in their tracks.  Distinguish between two questions:

  1. Why do children try bullying tactics?
  2. Why do they keep bullying as they grow up?

The way I look at it, babies and children naturally take or demand what they want; they naturally try bullying tactics.  That’s necessary for their survival – babies must make us feed and change them whether we want to or not.  Children’s survival-level job is to figure out how to get us to give them what they want.

Impulses to bully come up all the time, in all of us.  It feels good to be a strong and powerful and simply take what we want.  Unless kids are taught how to feel good or how to get what they want by other methods, they’ll continue bullying.

Parents train children how to get what they want; which means how to bully, manipulate, harass or abuse people, or how to negotiate with us to give them what they want.  We train them to keep using bullying tactics or to try other methods.

There are three general reasons why children grow up and continue using bullying techniques.

  1. Bullying is what they see – they see one or both parents bullying successfully or it’s the only tactic they know.  Their parents and family don’t teach them not to bully and also don’t teach them better ways to get what they want.
  2. They keep bullying because bullying succeeds – well-meaning parents, principals and teachers don’t say “No” and they don’t stop the bullying.  Sometimes, we may let bullies succeed while we’re negotiating with them or because we’re too tired and worn down to be strong.  You’ve seen parents teach children to get cookies, candy or toys by yelling loud enough, throwing hysterical fits or simply taking it from a younger or smaller kid.
  3. There’s a small group of sociopaths and psychopaths who won’t be teachable in any reasonable length of time, if ever.

Many people say that “Children become bullies because they have low self-esteem.  To make themselves feel better, they bully people who are weaker.”  This is usually followed by the hope that, “If I understand why bullies bully, I’ll be able to teach bullies why bullying is wrong, and then they’ll stop bullying.”  These people typically allow bullies to continue abusing their targets, while they educate, beg, bribe, appease or therapeutize bullies.

Instead, take the focus away from psychotherapy of bullies and focus on stopping bullying first.  Teach your kids to protect themselves from kids who haven’t learned impulse control or to use other means to navigate in the world.  After you stop the bullying, then you can spend all the time you want rehabilitating individual bullies.  As you well know, rehabilitating bullies can take a long time; let’s protect target children and adults right now. Educating bullies begins with stopping them.  Their main motivation for learning new tactics is when the old methods no longer succeed.

So why do bullies keep abusing us: Because they’re not stopped by the responsible adults.  Also, the responsible adults don’t train the targets and bystanders how to stop the bullies.  In addition, principals, teachers and parents often punish the targets for taking matters into their own hands, tongues or fists.

The secret to stopping bullies is to stop them.  Be as firm as you need – bullies will show you what you must do to stop them.

"Energy Vampires" are bullies at work.  They’ll suck your motivation and drive, and destroy morale and productivity.  But because they’re usually not recognized and labeled as bullies, they’re allowed to flourish. Rather than give a wordy description, let’s identify and label some common examples of their bullying:

  • The Know-It-All.  He’s right about everything – what the president should do to solve everything, why our sports teams lose, why kids are worse today, what’s wrong with our education, health, and legal system, why the ocean is blue.  Arguing with him is a waste of time and most people have stopped trying.  But just hearing his voice gets you too frustrated and angry to get back to work.
  • The Angry Victim.  Her life stinks because everyone picks on her or “the system” is a mess and doesn’t adjust itself to her needs.  She’s indignant if you dare to disagree or if you’re not sympathetic or helpful enough.  If you don’t give her all the credit she wants, you’ll pay.  Since she goes on and on about co-workers and bosses who are jerks, you know she’ll run you down to everyone if you don’t please her.  There’s no reasoning with her; she’s too angry to see anyone else’s side of things.  So you try to be invisible or walk on eggshells.  Of course, you’re too scared to be productive or creative.
  • The Blackmailer.  He won’t give you the reports or data he’s supposed to unless you listen to him babble for an hour.  You’d better listen or he’ll bad-mouth you publically as unfriendly and not-a-team-player.  He won’t send things electronically; he insists on lengthy personal contact.  By the time you’ve told four friends his latest antics, you’ve wasted half a day.
  • The Mousy Victim.  She’s hurt and weepy, but tries to put on a brave face.  Everything anyone says or does hurts her feelings; she’s a genius at taking things the wrong way.  Her hyper-sensitivity has rallied everyone to come to her defense and cater to her every whim.  She creates a continual soap opera revolving around her hurt feelings.  Everyone must take their precious time and energy to salve her feelings and bring her identified persecutor into line.  The result is another day focused on melodrama instead of work.
  • The Loud-Mouthed Bigot.  He frequently makes sexist, racist and other intolerant and vicious remarks about co-workers and anyone else who attracts his attention.  He’s more interested in broadcasting his opinions and winning arguments than in getting work done.  If you engage him, you’ll come away too drained and angry to get back to work.
  • The Bore who’s Fascinated With Her Life.  She’s so wonderful and important that you must listen to all the excruciating details of her life – especially the very personal ones about her bodily functions or love-life.  You want to close your door and hide.  In order to appear caring, you almost feel compelled to tell her similar details of your life.  She counts on your politeness not to throw her out.  In this case you feel more slimed than drained, but you’re still too upset to get back to work.
  • The Whining Slacker.  He’s lazy and won’t lift a finger to meet deadlines; he’s a no-show at crunch time.  He whines, complains and wants sympathy and help.  Everyone has to pitch in and do his job or the team looks bad.  He’s never grateful and doesn’t return the effort to help others.  Since they keep paying him for slacking, you grit your teeth and feel like slacking also.  Slacking is a communicable disease.

These energy vampires control the turf and productivity plummets.  They leave a wake of frustration and anger; co-workers and managers feel drained by every interaction, like someone took a quart of blood.  And then we go home and drain our families, either by repeating the details of what happened or by taking out our frustration and stress on our loved ones.

These vampires go from team to team, leaving a wake of corpses, but hiding their harassment and abuse behind good-sounding excuses and justifications.  It’s always someone else’s fault and everyone’s against them.

You can’t change a vampire by begging, bribery or appeasement.  The first step in stopping these workplace bullies is to recognize and label them.  You must maintain your individual boundaries, protect yourself from getting emotionally drained or enraged, and get back to work.

Energy vampires can be purged by a concerted effort of managers and their teams.  If you aren’t willing to do that difficult work, you must start looking to work in another department of your company or for a new company.  But wait; there’ll be vampires there too!

Most people believe that happy employees are more productive, treat each other better and give better customer service.  That’s not true. When human resource departments push employee satisfaction initiatives at work, too often they encourage the most selfish, negative and hostile employees to harass, bully and abuse coworkers and supervisors.

Of course, I’m not encouraging companies to mistreat their employees.  But I am encouraging leaders to question the assumed correlation between happiness and productivity, between satisfaction and teamwork.

A recent report in the Harvard Business Review, “Employee Happiness isn’t Enough to Satisfy Customers,” also suggests that there is no correlation between employee satisfaction and customer service in the workplace.

Here’s why.  Usually, mediocre and poor employees and managers are happiest when they work less and are held to lower standards.  They want or feel entitled to whatever makes them happy, but they won’t pay for those rewards by increased productivity.

These people often want to rule the roost.  When they’re empowered by being listened to, they become mean, vindictive and cruel.  They use their power to increase bullying and abuse of the most productive employees and managers, and of people they simply don’t like.

Employee satisfaction programs encourage the most negative, bitter and hostile people to vent their anger and to continue venting forever.  As long as they’re venting, someone will be catering, begging and bribing them.

I’ve seen that time and time again.  So have you.  Think of all the people you work with.  Ask yourself questions about each one individually, “If that person was in charge, what would happen – who are their favorites; what corners would they cut; are they lazy, negative, hyper-critical slackers; are they gossiping, back stabbing rumor mongers; would they try to bring everyone into the team?”

Instead of focusing on employee satisfaction, survey your most productive, lowest maintenance employees and managers.  By “most productive,” I don’t mean only “shooting stars.”  I also mean steady, highly competent employees.  Don’t ask the mediocre or “bottom feeder” employees and managers what would make them happier.

Don’t have HR departments do these surveys; they’ll get lied to.  Use written surveys but don’t pay much attention to them; people expect them but you won’t get the critical people-information you need.  Conduct skillful personal interviews with the right employees to identify the people or departments whose poor attitudes thwart or destroy productivity.

Ask the most productive employees, “What would make you more productive (effective, efficient)?”  Focus on, for example, better operational systems, better technology and better coworkers.

Give your most productive employees and managers what they need to be more productive. The technology and systems are usually straightforward areas.  Critical to your success is constant churning of your poorest employees and managers so the most productive ones can be even more productive.

Ask the most productive employees, “What rewards do you want for being even more productive?”  Give them much of what they want.  Remember, one highly productive employee is worth at least two poor ones.

Usually, you’ll find that the number one desire of highly productive staff is better coworkers, so they can accomplish more and look forward to working with people who also hold up their end of the table.

Don’t cater to poor attitudes.  Stop negativity, entitlement, harassment and bullying at work.

HR usually distracts and detracts from efforts to increase customer service or productivity.  HR tends to focus on surveying and catering to the happiness of all employees, which does not increase customer satisfaction.  HR usually doesn’t survey customers and you don’t want them to.

Focus your own efforts on measuring productivity and customer service.

As a leader, if you say, “I don’t know who my most productive employees are,” or “I don’t want to hurt the feelings of employees or managers that I don’t interview” you’ve just shown that you aren’t doing your job.

Give your best employees what they need or you’ll stimulate turnover of the people you need to keep.

In an article in the New York Times on May 9, 2009, “Backlash: Women Bullying Women at Work,” Mickey Meece describes numerous cases of women bullying women at work. Of course, women abuse, harass and sabotage other woman at work, just like men do to each other.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be stealth bullies.  Some use tactics that are sneaky, manipulative, backstabbing; some form cliques and start rumors or demeaning put-downs; some pretend to be friends and bad mouth you behind your back; some are negative, whining, complaining “professional victims;” some are passive-aggressive.  And some can be nit-picking, control-freaks just as much as men.

How about Meryl Streep and other unsavory characters in “The Devil Wears Prada?”

Some are splinters, rotten apples and cancers – at all levels in your organization.  Just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery, appeasement, simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies they face – men or women.

Of course, individual coaching will help you design tactics that fit your specific situation.

During economic ice ages or recessions, when times get hard, hardness tends to run rampant.  Most people are justifiably afraid they’ll lose their jobs and the lives they planned.  Will they get laid off or downsized through no fault of their own?  What will happen to their savings, insurance, college and retirement funds?  Will they be able to keep their homes or even eat next month? How do people react in the face of their recession-stimulated fears?  What type of bullying, harassment and abuse will increase at work?  How can we decrease negative self-talk that increases stress and destroys self-esteem and self-confidence?

Harassment by Leaders and Managers Managers and leaders will squeeze more from themselves and staff in order to reduce costs and stay afloat.  But some managers and leaders will abuse employees and subordinates just because they know they can.  Many people will tolerate bullying and abuse because they’re afraid they’ll lose their jobs if they don’t give in.  But don’t give in to bullying, harassment or obnoxious treatment.  You are still protected from those abuses.  Don’t be pugnacious in return, but do insist on politeness and decent treatment.  Know the law, get allies and advisors, and document on your home computer.

Bullying by Coworkers Expect a huge increase in stealth bullying by coworkers and managerial peers.  Many will think that their survival requires them to get rid of you.  Some will become masters of backstabbing, criticism, sarcasm, snide put-downs, blaming, spreading rumors and gossip, smear tactics, taking credit from you, and forming cliques.  They’ll smile when they do it.  Keep your opinions to yourself and watch out for people who produce nothing, suck up and cover their backs.  Form your own clique of productive people you trust.  Also, ally with someone productive who has great people skills and a sense of what’s happening throughout the whole office.

Negative Self Talk The worst problem will be a dramatic increase in this type of “self-bullying.”  Your inner voices will make dire predictions of the future, tell you that you’re helpless in the grip of huge forces beyond your control and predict that, no matter how hard you try, you’ll inevitable fail.  Your supercritical inner voices will try to stress, depress and discourage you, and make you give up.  Your inner voices, full of self-questioning and self-doubt, can erode your self-esteem and self-confidence, destroy your hope and immobilize you.

Self-bullying is the most destructive form of bullying because it saps your will to overcome your circumstances.  Self-bullying can rob you of your determination, courage, strength and skill.  With those voices shouting or whispering in your ear, it’s impossible to gather yourself and make consistent, focused effort.  If you let fear and self-bullying destroy your strength and will, you won’t have the right stuff, you won’t do the right thing and the economic tide will pull you under.

You know which people spoke to you in those voices.  You know who really didn’t like or respect or appreciate you.  And which people thought they’d motivate you better by beating you down.  In either case, whether they ridicule your efforts or are simply certain of the bleak future they predict, their old style is no good for you now.  You need encouraging self-coaching now, not self-bullying.

In addition to finding a great coach or therapist to guide you in the inner work necessary to convert those voices into effective coaches, there’s a lot you can do to help yourself.

Turn off the parts of the outer world that feed fear, despair and depression.  Turn off the television and radio; don’t read newspapers or magazines; stop checking the snippets of fear on your smart phone.  Don’t waste your life being discouraged by endless analysis of what’s wrong and the latest expert’s predictions of impending and long lasting doom.  Walk away politely from people who wallow in fear and panic.  You don’t need those moment-to-moment, panic-making obsessions to know what you need to do to stay strong and do your best.

Look around.  Who doesn’t waste their time worrying about the economy, but instead, handles things in as little time and with as little wasted energy as possible?  Who has an inner light that gives them joy even when they don’t have all the comfort and toys they want?  Ask them how they look at the world.

Make new friends and acquaintances who stimulate your strength, courage and joy.  Find other great people to stand with.  In one swift and mighty sweep, end the self-doubt, the need to analyze and question, the self-bullying and brainwashing.  You have great sources of inner strength and power, if you would but let yourself feel them.  You have the guts and grit to thrive in this little ice age.  Your ancestors did and you have their strong genes.

Don’t give in to self-bullying or harassment or abuse by other people.  Overcome your fears.  Be a courageous leader, wherever you are in your company.

Emerson was right when he said, “What lies behind us and lies before us are small matters compared to what lies within us.”

There are too many reports of workplace harassment and bullying to list.  It seems that at least 30 percent of managers and employees are bullied and harassed.  Many critics and experts focus only on bullying bosses, but I’ve seen just as many employees and coworkers use these bullying methods as I have managers and supervisors.  Gangs of managers and staff also harass and bully each other.  Men and women bully each other in all combinations. How can you recognize the most common methods used for bullying and harassment?

The top 7 tactics I’ve seen are:

  1. Yelling and physical threats (overt or subtle).
  2. Personal attacks, verbal abuse, emotional intimidation, insults, put-downs and humiliating, demeaning, rude, cruel, insulting, mocking and embarrassing comments.  False accusations (especially outrageous) and character assassination.  Demeaning behavior at meetings – interrupting, ignoring, laughing, non-verbal comments behind your back (rude noises, body language, facial gestures, answering phones, working on computers).
  3. Harassment based on race, religion, gender and physical attributes.  Sexual contact, lewd suggestions, name-calling, teasing and personal jokes (sometimes overtly nasty, or threatening or sometimes followed by laughter as in, “I was just kidding” in order to make it hard for you to fight back).
  4. Backstabbing, spreading rumors and gossip, manipulating, lying, distorting, hypocrisy and exposing your problems and mistakes.  Anonymous attacks and cyber bullying – flaming e-mails and porn.  Invading your personal space and privacy – rummaging through your desk, listening to phone calls, asking extremely personal questions, eating your food.
  5. Taking the credit; spreading the blame.  Withholding information and then cutting you down for not knowing or for failing.  Turf wars about budgets, hiring, copiers and coffee machines.
  6. Hypersensitive, over-reactions, throwing tantrums (drama queens, sensitive princes), continual negativity – so you walk on egg shells, back off in order to avoid a scene, or beg forgiveness as if you really did something wrong.
  7. Dishonest evaluations – praising and promoting favorites, giving slackers good evaluations and destroying the careers of people bullies don’t like.

Most bullies use combinations of these techniques.

Bullying at work creates a hostile and unproductive culture.

  • There’s increased hostility, tension, selfishness, sick leave, stress-related disabilities, turn over and legal actions.
  • People become isolated, do busy work with no important results and waste huge chunks of time talking about the latest episodes.
  • Effort is diffused instead of aligned.  Teamwork, productivity, responsibility, efficiency, creativity and taking reasonable risks decrease.
  • Promotions are based on sucking up to the most difficult and nasty people, not on merit.  The best people leave as soon as they can.

In the last post, we analyzed the tactics bullying cliques typically use and 10 common reasons why people form or join hostile, predatory cliques at work. Both men and women form and join cliques, even through their tactics are often different.  These predators verbally, sexually and physically harass and abuse both men and women.  They sabotage performance.  Don’t be surprised to learn that women prey on other women in the office – you’ve seen the evidence through elementary school, junior high school and high school.

What can you do if:

  • You have a pattern of being bullied all your life?
  • You’re a target?
  • You have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked?
  • You’re a bystander and your heart goes out to a victim?

Bullying, cutting-out and creating and attacking scapegoats comes from a deep place within us and is found in almost all cultures, places and times.

Sometimes you can see that the person on the receiving end has done many things to offend almost everyone else.  But let’s put that situation aside for this post and focus on all the rest of the times when the person being cut out or attacked has been okay and the problem is the group that attacks their scapegoat.

If you’ve been bullied all your life, you have a problem that you’ll have to solve before you can deal effectively with a bullying clique.  Even if you haven’t done anything wrong to the pack of predators, you’re wearing a neon sign: "Kick me."  Lions, wild dogs and sharks can see who the weak and vulnerable ones are.  Bullies can too.  You’ll have to change your attitudes and beliefs so you’ll have a different sign: "Don’t mess with me!"  Let’s also leave this situation for another post.

Many people hope to stop cliques of bullies by analyzing why they do it and then using their understanding to design solutions.  Don’t waste your time.  You know why some people find others to pick on.  That catalogue of reasons is enough.

Management training rarely works.  Textbook and educational approaches – we’ll talk and I’ll show them why it’s wrong and they’ll see the error of their ways and become caring – rarely work.  They won’t stop bad behavior that’s driven by underlying emotions.

Predatory behavior by packs isn’t driven by intellectual reasons, it’s driven by emotions.  Of course the perpetrators can find reasons to justify their behavior, but they don’t do the behavior because of the reasons.  They do the behavior because of their own emotional needs and then they try to cover up the ugliness with a pretty picture of justifications.

Some real-world, stepwise approaches are:

  • Make efforts to be friendly in practical ways, in order to give them a chance to change – without doing anything immoral, illegal or odious.  Bring pizza and donuts.  Cover for them when they need help.  Socialize with coworkers.
  • If they continue targeting you (which they usually will), get help to develop tactics to isolate the ringleaders or get them fired.  The key goals are: separation and isolation.  Terminated is better than transferred, because transferred means that you’ve helped them create another bully-scapegoat situation.  How nice is that?
  • Get firmer and firmer.  Don’t threaten or share your tactics with them.  Get an attorney to advise you about local laws.  Get allies – HR and managers rarely want to be involved, but give them one chance.  Document, document, document.
  • If you have a chance to join such a pack of jackals and are afraid to refuse because you might get attacked, you have an integrity choice to make.  Do you want to live in fear or do you want to win a workplace war?
  • If you’re a bystander and your heart goes out to a victim, you have another integrity choice to make.  Often, if you help a victim, the victim won’t help in return.  Be prepared to act alone, if necessary.

Narcissistic control-freaks rule!  They think. Some narcissistic personalities are so over the top that it’s easy to detect them.  You’ll follow your gut reaction and get away as fast as you can.

But watch out.  If you’re not careful, stealthy narcissists will take over your life – at home, in relationships, at work.  Are you sure you can detect the stealthy ones?

Seven warning signs of bullying, controlling narcissists are:

  1. They think they know best about everything.  They know what’s best for you; just ask them.  They give you advice and make your life miserable if you don’t do what they say.  They point out all your mistakes and failings.  They’re spouses, relatives or friends who could direct your life better than you can.  They’re yelling, threatening, demeaning bosses.  Their absolute certainty seduces you into self-doubt and self-bullying.  You become unsure of your own judgment and wisdom so you might as well follow theirs.
  2. Their excitement is contagious and sweeps you along.  Whether it’s for a new product, career, love interest or activity, it’s the best and greatest – even if it’s the opposite of what they thought 10 minutes ago.  You should jump on board if you know what’s good for you.
  3. They think they don’t have anything to learn.  They’re new employees or interns who know everything and don’t need to learn from people who are already doing their jobs well.  They’re nit-picking, micro-managers.  They’re children or teenagers who won’t practice or learn, who won’t do anything the way other people say is best.  They insist on doing it their way, even though they fail repeatedly.  They won’t listen; especially when they’re failing.
  4. They’re more important than you are.  Actually, they’re more important than the rest of the world.  Their feelings are so intense that you’re too polite or afraid to upset them by trying to make your feelings or opinions matter.  Their feelings get hurt easily and are powerful justifications for anger, retaliation and revenge.  Their jealousies, issues and concerns (not yours) become the focus of all interactions.  Their desires – for promotions, toys they want, relationships they want, enemies they want to get – are the most important things and they’re entitled to get what they want.  They’re controlling, stealth-bullying husbands.  Your time – actually, your whole life – should be devoted to their needs (wants, whims).
  5. Everyone is a pawn in their game.  You have value only as long as you can help them or worship them.  They’re selfish, arrogant, demanding teenagers, spouses or dates who think they should be catered to or waited on.  Anyone who doesn’t help or who gets in the way becomes the enemy.  You’re afraid that if you disagree or distance yourself, they’ll strike back at you.
  6. Their excuses, excuse.  Their reasons are always correct and are enough to justify what they do.  If you don’t agree, you simply don’t understand or you’re evil.  Their jealousies, anger and hatred are not bad characteristics – like other people’s jealousy, anger and hatred.  Self-deluded narcissists (aren’t they all, by definition) think they’re merely feeling, thinking and doing what any normal person would feel, think and do.  They’re saints in their own minds.  You’d better agree or else.
  7. Their rules, rule.  They know how the world should be and how people should act.  They’re allowed to do anything they want – to take, attack or strike back in any way they want – but everyone else should be bound by their rules.  If your feelings are hurt by what they’ve said or done, it’s your fault and your problem.  They are virtuous and righteous.  They’re great debaters or they simply talk so loud and long that you give in.

In order to thrive, we all need some of these characteristics some of the time.  Narcissists have them all and they won’t give them up.  They’d rather dominate than succeed or have relationships that bring out the greatest in everyone.

Take a look at yourself: What attracts you to someone who is sure they’re important, they’re right and your life would be better if you do what they say or if you serve them?

Kind-hearted therapy-junkies in families or in the workplace think they can convert these selfish, self-absorbed bullies by loving them enough, by appeasing them or by educating them.  Forget it.

You’re never going to change them.  They’re bullying, control-freaks.  Get the coaching you need to get away as fast as you can.  You don’t need their direction.  Don’t ask for or even allow them to give their opinions.  Make your own mistakes and create your own successes.

Ignore your self-bullying; that little voice that doesn’t like you, that tells you that narcissists might be right.  If you don’t trust your own guts you’ll get sucked in, just like you would into a black hole.

In her article in the Wall Street Journal, “When women derail other women in the office,” Rachel Emma Silverman comments on Peggy Klaus’ article in the New York Times, “A Sisterhood of Workplace Infighting.” Both discuss an estimate that female office bullies who commit verbal abuse, sabotage performance or hurt relationships, aim at other women more than 70% of the time.  Both discuss the psychological reasons why women hurt other women and why they don’t protect them.

Of course, women abuse, harass and sabotage other woman at work.  Sometimes they’re overt and sometimes they’re stealthy, sneaky.  Isn’t that your experience?

More important than distracting questions and considerations about how much they do it, why they do it or do they do it more or differently than men, are:

  • Do you recognize the early warning signs of bullies?
  • Do you know how to stop them skillfully?

Women often say that other women aren’t as overt about bullying; they’re more likely to be covert, stealth bullies.  Some of the common tactics and perpetrators are:

Some are splinters, rotten apples and cancers – at all levels in your organization.  They need removed just like men who bully.

As I show in my books and CDs of case studies, “How to Stop Bullies in their Tracks” and “Eliminate the High Cost of Low Attitudes,” bullies are not all the same, but their patterns of behavior, their tactics, are the same – whether they’re men or woman.  That’s why we can find ways to stop them.

Ignoring the problem or begging, bribery and appeasement simply reinforce low attitudes and behavior at all levels.  A major part of the problem are conflict-avoidant leaders, managers and co-workers who think that if we all talk nicely to each other or try to make bullies happy, they’ll stop bullying.

If we don’t stop bullies, they’ll think we’re easy prey.  Like sharks, they’ll just go after us more.

When women and men learn how to stop bullies in their tracks, we develop strength of character, determination, resilience and skill.  We need these qualities to succeed against the real world bullies we face – men or women.

Of course, individual coaching will help you design tactics that fit your specific situation.

Often, the strong and clear voice of an outside consultant and coach can change these behaviors or empower managers and staff to remove these bullies.  I’ve often helped companies and even non-profits and government agencies create and maintain behavioral standards (team agreements, ground rules for professional behavior) that promote productivity.
